Mortgage broker vs. direct lender: which should you use?

By TheFinanceBase Team 10 min read

Neither a mortgage broker nor a direct lender is automatically better or cheaper. A broker can shop several lenders for you, while a direct lender makes the loan itself. The best choice is the provider that offers the right loan at a competitive total cost and can close on your timetable.

Request written Loan Estimates from a broker and from one or more direct lenders for the same borrower, property, loan amount, down payment, term and timing. Compare the complete estimates—not just the advertised rate—then weigh fees, five-year cost, service and closing reliability.

What is the difference between a mortgage lender and a mortgage broker?

A lender is the financial institution that funds and makes your mortgage. A broker does not lend its own money; it helps you find loan options from lenders with which it works. The Consumer Financial Protection Bureau (CFPB) summarizes the distinction this way: “A lender is a financial institution that makes direct loans. A broker does not lend money.” See the CFPB’s explanation at What is the difference between a mortgage lender and a mortgage broker?

How a direct lender works

When you apply directly, the loan officer generally works for one bank, credit union, mortgage company or other lending institution. That institution evaluates your application, sets its available pricing and underwriting requirements, funds the mortgage and services it or transfers servicing according to its business practices. You receive options from that lender’s own product menu.

How a broker works

A broker gathers your information, discusses suitable programs and submits your application to lenders in the broker’s network. The broker may be able to present several lenders’ offers, but the panel is not the entire market. Products, pricing and state permissions vary by broker and by loan officer, so ask which lenders and programs are actually available for your situation.

One company can be both

Some financial institutions operate as both lenders and brokers. Ask who will make the loan, who will process and underwrite it, whether a broker is involved, and who will be paid. The CFPB specifically advises consumers to ask whether a broker is involved in the transaction.

Is a broker cheaper than a direct lender?

There is no reliable rule that one channel costs less. A broker’s access to multiple lenders can make comparison easier, but access is not a price guarantee. A direct lender may offer competitive pricing, specialized programs or lender credits that a broker cannot match. Conversely, a broker may locate a lender willing to approve a borrower or property that another lender declines.

Your actual written offers determine the answer. The CFPB says to shop around regardless of whether you use a broker or a direct lender. Do not accept a claim that a broker’s network, or a lender’s control over its own process, automatically produces the lowest cost. Compare offers issued for the same assumptions and ask each provider to explain material differences.

How does a mortgage loan officer or broker get paid?

Loan officers and brokers are usually compensated through a loan-specific fee or commission. The fee may be paid by you, by the lender, or through an arrangement disclosed in the transaction. Ask these questions before choosing a provider:

  • Loan type and program, such as a fixed-rate or adjustable-rate mortgage
  • Loan amount and estimated property value
  • Down payment
  • Repayment term
  • Occupancy and property assumptions
  • Timing and any rate-lock assumptions

Rates can change daily, so estimates issued on different days may not be directly comparable. Record the date and time of each estimate and ask whether the rate is locked, for how long and at what cost.

Comparison area What to examine Why it matters
Loan fit Program, amount, down payment, term, and fixed or adjustable structure A lower price is irrelevant if the loan does not fit your eligibility, cash or risk requirements.
Initial price Interest rate, annual percentage rate (APR), points, origination charges and lender credits The headline rate does not include every upfront cost. APR incorporates certain costs and helps put offers on a common basis.
Cash requirement Estimated cash to close, including down payment, closing costs, prepaid items and credits Two loans with similar rates can require materially different cash at closing.
Ongoing payment Principal and interest, mortgage insurance, escrowed taxes and insurance, and total estimated payment Your budget depends on the complete payment, not principal and interest alone.
Future risk Payment changes, adjustment periods and caps for an adjustable-rate mortgage An initially low payment can rise under the loan’s adjustment rules.
Longer-horizon cost Loan Estimate’s five-year cost of borrowing The lowest upfront cost may not be the lowest cost if you keep the mortgage for several years.
Compensation Broker or loan-officer charges and who pays them Knowing the payer helps you understand incentives and the true price.
Execution Responsiveness, underwriting process and confidence in meeting your contract deadline A slightly cheaper offer is not useful if it jeopardizes the purchase closing.
Availability and authorization Products the provider can access and the individual’s authorization in your state Broker panels and licensing permissions differ; verify the person and the specific offer.

The CFPB’s Loan Estimate Explainer describes the form and the details to check. Ask providers to explain any difference rather than assuming a lower number on one line makes the entire offer better.

How to shop a broker and direct lenders step by step

  1. Define your scenario. Write down the property type and location, expected price, down payment, loan amount, occupancy, desired term and whether you are considering a fixed or adjustable rate.
  2. Contact multiple channels. Ask a qualified broker and at least one direct lender for options. The CFPB recommends making it a goal to compare at least three loan offers from different lenders. A broker’s quote can count as one source, but identify the underlying lender on each estimate.
  3. Provide accurate facts. Income, assets, debts, credit information, property value and down payment assumptions affect eligibility and pricing. Incomplete or inaccurate information can make an estimate misleading.
  4. Request Loan Estimates. For most ordinary mortgages, six pieces of information are enough to trigger a Loan Estimate request: your name, income, Social Security number, property address, estimated property value and desired loan amount. A lender or broker generally cannot require documents such as a W-2 or pay stub as a condition of providing the estimate. The CFPB explains this rule at Can a lender make me provide documents like my W-2 or pay stub in order to give me a Loan Estimate?.
  5. Confirm the assumptions. Check that every estimate uses the same loan type, amount, down payment, term, property use and rate-lock status. If one provider used a different assumption, request a corrected comparison.
  6. Read the entire estimate. Record the rate, APR, projected payment, mortgage insurance, points, origination charges, lender credits, cash to close and five-year cost. Note whether taxes and insurance are estimates and whether the payment can change.
  7. Ask about compensation. Have the broker or lender identify every loan-related fee and the party responsible for paying it. Compare the total cost after credits and fees, not a single compensation line.
  8. Evaluate execution. Ask how quickly the provider can issue disclosures, complete underwriting, order the appraisal and meet your purchase contract’s closing date. Judge how clearly and promptly your questions are answered.
  9. Verify authorization. Most loan officers must be licensed or registered with the Nationwide Multistate Licensing System and Registry (NMLS). Use the NMLS database to check the individual’s authorization and any listed disciplinary information.
  10. Negotiate with written offers. Give a lender a competing estimate and ask whether it can match or improve the terms. Recheck the entire estimate after any change; one fee can fall while another rises.
  11. Choose and document. Select the offer that fits your needs, total cost and timing. Keep the estimates, fee explanations, rate-lock terms and communications so you can identify changes before closing.

What the five-year cost tells you

The Loan Estimate includes a comparison of how much the loan would cost over approximately five years. The CFPB uses about five years as a general horizon because borrowers often move or refinance around that point; it is not a prediction of how long you will keep your mortgage. Use it as one comparison tool alongside your expected time in the home.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

For an adjustable-rate mortgage, the five-year calculation assumes the interest rate stays the same. That assumption does not describe every possible future payment. Read the adjustment frequency, initial period, index or pricing method, and periodic and lifetime caps. Compare the highest payment shown in the disclosures with what your budget could withstand.

Service and closing capacity can outweigh a small price difference

Mortgage shopping is not only a spreadsheet exercise. The CFPB identifies the loan officer’s ability to answer questions and your confidence that the lender can meet the closing timeframe as legitimate selection considerations. Ask who will be your day-to-day contact, how quickly messages are answered, when underwriting begins and what could delay the file.

Request a realistic timeline for application, document collection, appraisal, underwriting, clear-to-close and funding. A provider that communicates clearly and flags missing information early can reduce avoidable delays. Do not treat a promised date as guaranteed; confirm milestones in writing and notify the provider immediately if your contract deadline changes.

When a broker may fit better—and when a direct lender may fit better

Your priority Questions to ask a broker Questions to ask a direct lender
Broad shopping Which lenders in your panel serve this property, credit profile and loan type? How many written options will you obtain? What products and pricing are available from your institution, and can you quote alternatives?
Unusual circumstances Which lenders consider self-employment, variable income, investment property or other relevant facts? Does your underwriting policy accept my specific income, assets and property?
Lowest total cost How is your compensation paid, and how does it affect each offer? What lender credits, points and origination charges apply at this rate?
Speed and certainty Who underwrites the file, and what is that lender’s current closing capacity? What are your current processing and underwriting turn times?
Personal support Will you remain my contact through closing, and how do you handle problems with a selected lender? Who will handle questions after application, and can I reach the underwriting or closing team?

These questions identify fit; they do not replace a side-by-side cost comparison. A borrower with a straightforward application may find either route efficient, while a borrower with unusual income or property characteristics may value access to more than one underwriting approach. The written estimates and execution plan should decide.

Common mistakes and how to correct them

Choosing the lowest advertised rate

Problem: The rate may require points, a different term, a shorter lock or other assumptions. Fix: Compare APR, points, lender charges, credits, cash to close and payment on matched estimates.

Comparing estimates from different days without checking locks

Problem: Market pricing changed between quotes. Fix: Record issuance dates, ask whether each rate is locked and request same-day updates when making a final comparison.

Assuming every broker searches the whole market

Problem: A broker can only offer lenders and programs it can access. Fix: Ask for the panel relevant to your loan and obtain at least one direct quote outside it.

Ignoring who pays compensation

Problem: You may misunderstand the source of a fee or an incentive. Fix: Require a written explanation and match it to the Loan Estimate.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Focusing on payment while overlooking future risk

Problem: An adjustable rate, mortgage insurance or escrow change can raise future payments. Fix: Read the payment-change disclosures and caps, and test the budget against higher payments.

Waiting until closing to question a changed fee

Problem: A revised estimate may contain a new charge or reduced credit. Fix: Compare each revised disclosure with the prior version and ask for an explanation immediately.

Failing to check licensing

Problem: You may be dealing with someone who is not authorized for your state or loan activity. Fix: Check the individual in NMLS and review any disciplinary information shown there.

A practical decision rule

Use a broker if the broker can show genuinely suitable options, explain compensation plainly and provide a competitive estimate with a credible closing plan. Use a direct lender if it offers the best matched terms, answers questions clearly and can meet your deadline. Use both channels when you want a stronger negotiating position or when your circumstances make a single lender’s product menu too narrow.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Do not choose based solely on whether the provider calls itself a broker or lender. Choose the offer that combines an appropriate loan structure, competitive total cost, manageable risk, transparent fees and dependable execution.

Final checklist before you commit

  • At least three offers were considered where practical.
  • Each estimate describes the same loan type, amount, down payment, term and property assumptions.
  • Rate dates and lock periods are documented.
  • Rate, APR, payment, mortgage insurance, points, origination charges, lender credits, cash to close and five-year cost were reviewed.
  • Adjustable-rate features and possible payment changes are understood.
  • Broker or loan-officer compensation and its payer are clear.
  • The provider’s communication and closing timeline fit your contract.
  • The individual’s NMLS authorization was checked where applicable.
  • Any negotiated change was checked across the entire revised estimate.

Mortgage rates, lender pricing, provider availability and closing capacity are volatile. Verify the figures and authorization for your state and transaction date rather than relying on an older quote.
