An AI startup is more likely to be solving a real problem when it can identify a specific user, describe a costly or recurring situation, show what people do today, demonstrate that AI is appropriate and feasible, and prove that the real workflow improves. A polished demo, impressive model benchmark, waitlist, or high engagement count cannot establish customer need or durable value by itself. The practical test is a chain of evidence: a verified problem, a suitable intervention, measurable outcome improvement, and a buyer willing to adopt it at a sustainable price.
What does it mean for an AI startup to solve a real problem?
A real problem is a situation that affects identifiable people or organizations, occurs often enough to matter, and creates a consequence they want to avoid. The consequence may be wasted labor, missed revenue, preventable risk, delays, poor service, or another outcome the user or buyer already spends time or money addressing.

It means the startup can connect a specific need to observable behavior and a measurable result. A person saying that an idea sounds useful is weak evidence. A team that has already built a workaround, paid a vendor, assigned staff, delayed another priority, or agreed to a bounded paid trial is stronger evidence because it reflects effort or commitment.
Keep four questions separate:
- Desirability: Does a defined user have a meaningful problem and want a better way to handle it?
- Feasibility: Can the startup obtain suitable data, produce dependable outputs, and operate safely in the target environment?
- Impact: Does the intervention improve an outcome that matters, compared with what would otherwise happen?
- Viability: Is there a reachable buyer who will pay enough to cover delivery, support, infrastructure, and risk?
A startup can pass one test and fail another. For example, a model may work technically while customers prefer a simpler manual process, or buyers may want the product while the required data cannot legally or reliably be accessed.

How do I describe the problem without using the word “AI”?
Write a one-sentence problem hypothesis that names the user or buyer, the circumstance, the current workaround, and the consequence. Removing “AI” prevents the technology from becoming a substitute for a clearly defined need.
Use this structure:
When [specific user] faces [workflow or circumstance], they currently [tool, manual process, vendor, or workaround], which causes [measurable consequence].
For example, a startup might hypothesize that operations staff spend hours each week reviewing incoming documents, use a shared spreadsheet and manual checks, and miss service deadlines when volume spikes. That sentence is a proposition to investigate, not proof that the problem exists at the claimed scale.
Separate the user from the economic buyer
The person experiencing the pain may not control the budget. Interview or observe both the end user and the person who approves spending. The user can explain where work breaks down; the buyer can explain procurement requirements, acceptable risk, budget timing, and what evidence is needed for approval.
Ask for recent events, not hypothetical praise
Ask what happened the last time the task occurred, what was tried, what it cost, who was involved, and what happened when it was delayed or done poorly. Do not treat “I would probably use that” as equivalent to a recent purchase, a staff allocation, a signed pilot, or a decision to replace an existing tool.
What happens today, and what alternatives already exist?
A genuine problem usually has a current solution, even if that solution is inconvenient. Discovery should map the full present workflow before judging the startup’s product.

Do not confuse a problem with a preference for this solution
A customer can have a serious problem and still reject the proposed AI product. They may prefer a workflow change, an existing system, a human service, or doing nothing because the cost of switching is higher than the expected benefit. Evidence that the problem exists must therefore be recorded separately from evidence that this particular product is wanted.
Look for switching and adoption friction
List required integrations, security reviews, training, data migration, approvals, and changes to job responsibilities. A product that saves time in a demonstration may still fail economically if adoption takes months, requires scarce specialists, or creates a new review burden.
Is AI the right solution to this problem?
AI is appropriate only when its capabilities match the task and the operating environment. UK government guidance published on 10 June 2019 says, “AI is not an all-purpose solution.” It recommends checking the user need, available data, task characteristics, safety, and the expertise available for deployment.
Do these 3 things before closing this tab:
1Clear out junk files and repair common Windows errors2Fix the driver behind crashes, sound loss and screen glitches3Repair Windows errors before they cause bigger problems| Question | What a credible answer should show | What remains unproven |
|---|---|---|
| Is the task large-scale or repetitive? | There is enough recurring work for automation or decision support to matter. | Volume alone does not prove users want this product. |
| Does usable data exist? | Data is available, relevant, sufficiently complete, and permitted for the intended use. | Data availability does not prove output quality or commercial demand. |
| Can people act on the output? | A team has a defined decision or workflow step that the output will inform. | An accurate prediction with no operational owner may create no value. |
| Is the use safe and ethical? | Risks, affected groups, oversight, and applicable data-protection duties are understood. | A policy statement alone does not demonstrate safe performance in production. |
| Is the deployment environment understood? | Data specialists and at least one practitioner who knows the target setting are involved. | Technical founders cannot infer every operational constraint from a demo. |
AI output depends on its input data. If the process involves ambiguous records, changing definitions, rare events, or decisions that require context unavailable to the system, a simpler rule, search tool, process redesign, or human service may be more dependable.
How should I assess an AI startup’s data?
Data readiness is a feasibility question, not proof of customer demand. Assess the actual data the product will receive in operation, not only a curated demonstration set.
| Data property | Questions to ask |
|---|---|
| Accuracy | Do records reflect reality, and how are errors detected and corrected? |
| Completeness | Are important fields, cases, and time periods missing? |
| Uniqueness | Are duplicate records inflating activity or distorting outcomes? |
| Timeliness | How quickly do new events arrive, and does delay make the output useless? |
| Validity | Do values follow the required formats, definitions, and business rules? |
| Sufficiency | Is there enough history and enough examples of difficult cases? |
| Relevance | Do the fields actually describe the decision the product is meant to support? |
| Representativeness | Do the records cover the users, locations, periods, and edge cases where the product will run? |
| Consistency | Are definitions stable across systems, teams, and time? |
Check continuing access, not just a one-time sample
Ask who owns the data, what permission allows its use, how access is authenticated, what happens if a supplier changes its format, and whether the startup can maintain a current feed. A product that depends on data it cannot reliably retain or refresh has an operating risk even if its initial model performs well.
Ask how data problems reach the user
Require an explanation of confidence, missing-input handling, review queues, correction procedures, and escalation. “The model is accurate” is incomplete unless the startup defines the population, task, error types, test conditions, and what a person does when the output is uncertain.

What evidence shows that the product improves the real workflow?
Start with an outcome that matters to the user or buyer, then define how it will be measured against a baseline. Technical performance, clicks, time in the application, and other engagement signals can be useful diagnostics, but they do not by themselves establish improved health, learning, income, service quality, safety, or well-being.
Define the baseline before the pilot
Record what normally happens without the intervention: processing time, completion rate, error rate, cost, delay, revenue, or another relevant measure. Specify the population, task, timeframe, and conditions. If the baseline changes during the trial, document why rather than quietly replacing it.
Make the theory of change explicit
Write the chain from input to result: what the system produces, who uses it, what action follows, and why that action should improve the outcome. List assumptions and risks at each link. For instance, an alert can improve response time only if someone receives it, trusts it, has authority to act, and can do so before the opportunity disappears.
Choose an evaluation design that fits the decision
HM Treasury’s impact-evaluation guidance, updated 15 May 2026, defines impact evaluation as “the systematic assessment of the outcomes of an intervention with the aim of establishing whether, to what extent, how and why an intervention has resulted in its intended impacts.” Depending on the question and risk, a trial may use an appropriate experimental, quasi-experimental, or theory-based design. The design should be selected before results are known.

J-PAL’s AI Evidence Playbook, last updated 17 February 2026, warns that AI systems can generate technical, monitoring, and engagement data without producing better real-world outcomes. Treat those signals as intermediate evidence, not the final verdict.
How do I run a useful proof of concept or pilot?
A bounded pilot should answer the most important uncertainty at acceptable risk. It is not a miniature marketing launch and not a promise that full deployment will follow.
- State the decision. Write what the result will determine: build further, buy, reuse an existing system, change the workflow, or stop.
- Define the users and task. Name the participating people, the exact work covered, exclusions, and who owns day-to-day operation.
- Set the timeframe and comparison. Specify the start and end dates, baseline or comparison group, and any conditions that could affect results.
- Choose success criteria. Include the outcome that matters, acceptable error or harm, adoption requirements, and a minimum operational benefit. Do not invent a universal pass mark; it depends on the task and risk.
- Document data and safeguards. Record sources, permissions, retention, access controls, human review, incident handling, and what happens when inputs are missing or wrong.
- Measure implementation. Track whether users received the output, understood it, acted on it, and encountered extra work. These measures explain failure but do not replace outcome evaluation.
- Review results against the prewritten plan. Explain deviations, subgroup differences, unintended effects, and uncertainty before deciding what to do next.
The UK government’s AI-suitability guidance recommends a proof of concept when it can test the important assumptions and inform a build, buy, or reuse decision. A prototype reaction or waitlist may answer whether people are curious; it does not establish recurring paid demand or impact.

Are customers willing to buy the product, and at what price?
Commercial validation is separate from technical validation. Ask who the reachable buyer is, how adoption happens, what approval is required, and whether the buyer will commit at a price that supports delivery.

Outbyte Driver Updater FREEFix the driver behind crashes, sound loss and screen glitchesFind Drivers →Outbyte PC Repair FREERepair Windows errors before they cause bigger problemsFix Now →- Strong signals: a paid pilot, purchase order, renewal, budget allocation, signed implementation commitment, or a buyer replacing an existing spend.
- Intermediate signals: repeated use in a real workflow, access to production data, a scheduled security review, or a documented procurement process.
- Weak signals: compliments, survey enthusiasm, social engagement, a waitlist without payment, or a demo watched by people who cannot buy.
Ask the buyer to describe the budget source, purchasing timeline, alternative considered, expected result, and price at which the decision changes. A quoted price is not enough if the startup cannot deliver support, integration, monitoring, and model or data maintenance at a margin that keeps the service available.
Test willingness to pay without leading the answer
Discuss the current cost of the problem first. Then ask what would have to be true for a purchase, who signs it, and what evidence is required. Test a concrete proposal with scope, implementation obligations, term, and price rather than asking whether the idea sounds valuable.
Independent reader supportYour contribution helps us test, update, and keep practical guides available for everyone. How should I compare an AI startup with alternatives?
Compare the proposed intervention with the current process, existing software, a human service, and doing nothing. The relevant question is not whether the AI system is impressive; it is whether it produces a better result after all operating costs and risks.
| Dimension | Comparison question | Evidence to request |
|---|---|---|
| Outcome | Does the user’s important result improve? | Baseline, comparison, outcome definition, and uncertainty. |
| Reliability | Does performance hold in the intended workflow and population? | Error analysis, edge cases, human-review rates, and failure handling. |
| Data | Can the required data be used legally, safely, and continuously? | Rights, quality assessment, refresh process, and contingency plan. |
| Safety and ethics | Who could be harmed and how are risks controlled? | Risk register, oversight, escalation, and incident response. |
| Integration | Can teams adopt it without creating more work? | Implementation plan, ownership, training, support, and migration effort. |
| Economics | Does the buyer’s benefit exceed total cost? | Price, usage and infrastructure costs, internal labor, and renewal terms. |
| Commitment | Will a reachable buyer adopt and renew? | Paid commitments, procurement evidence, decision-maker access, and retention. |
Use “not established” when the startup cannot supply evidence for a cell. Missing evidence is different from poor performance, but both should remain visible in the decision.

Red flags are patterns that show the startup is presenting technology or attention as a substitute for customer and outcome evidence.
- The pitch begins with model size, benchmark scores, or a novel architecture before naming a user and costly situation.
- The demo uses selected examples, while the startup cannot show performance on ordinary, messy, or failing cases.
- Success is defined only as accuracy, latency, sign-ups, prompts, or time spent in the application.
- The company cannot explain who buys, who uses, who approves, and what budget is displaced or created.
- Data rights, refresh, representativeness, or missing-input handling are vague.
- A pilot has no baseline, comparison, timeframe, predefined success criteria, or decision rule.
- Customer quotes are presented as commitments even though no one has paid, shared production data, or entered procurement.
- The proposed AI adds a review step that cancels the claimed savings.
- The startup treats one successful customer or one favorable subgroup as proof for every setting.
- Founders claim a universal threshold or checklist guarantees success. The available guidance offers methods, not a fail-safe formula.
What should an investor or buyer record before deciding?
Create a short evidence register that keeps facts, assumptions, and unknowns separate. This makes a cautious “not yet” decision more useful than an enthusiastic but irreversible commitment.

Review the register with both a technical person and someone who understands the deployment environment. Revisit it when the customer, task, data source, geography, risk level, or pricing changes.
How certain can this process make me?
It cannot guarantee startup success. The strongest official material focuses on public-sector AI suitability and impact evaluation; the JRC report concerns general product discovery, and the startup-specific desirability, feasibility, and viability framing is secondary guidance. Apply the methods to the actual customer, domain, workflow, risk, and commercial setting.
The practical conclusion is a sequence rather than a single verdict: verify the problem, map current behavior, test whether AI is justified, inspect data and operating constraints, measure a meaningful outcome against a baseline, and seek concrete buyer commitment. Stop, redesign, or choose a non-AI alternative when the evidence breaks at any link.
Frequently Asked Questions
Can an AI startup be valuable if it has no proprietary model?
Yes. A real problem may be solved with an existing model, rules, workflow redesign, or a combination. The defensible evidence is improved outcomes, dependable operations, and buyer commitment—not ownership of a particular model.
How long should an AI pilot run before a decision?
There is no universal duration. Run it long enough to observe the defined task under normal variation and collect the preselected outcome and safety measures; a short trial that misses seasonal or rare cases may be inconclusive.
What if users love the demo but nobody signs a contract?
Treat that as evidence of interest, not validated demand. Recheck whether the people impressed can buy, whether the product solves a high-priority problem, what switching or approval barriers exist, and whether the proposed price matches the value.
Who should challenge an AI startup’s claims inside a small investment team?
Use at least two perspectives: someone who understands the data and system risks, and someone who knows the target workflow and purchasing process. Include the eventual operator or buyer when possible, because technical reviewers cannot observe every adoption constraint.
