How to Spot Concentration Risk in an AI-Heavy Portfolio

To spot concentration risk, aggregate every direct and indirect AI-related holding across all of your accounts, then test the combined exposure against your goal, time horizon and ability and willingness to tolerate losses. Add the AI-linked shares inside broad-market, growth, technology and thematic funds to any individual stocks you own; several funds can create one large bet on the same issuers or market theme.

There is no universal percentage that makes an AI allocation excessive. The useful output is a look-through inventory showing who and what drives your returns, how quickly the exposure could be reduced, and how the portfolio behaves under plausible stress assumptions.

What concentration risk means in an AI-heavy portfolio

Concentration risk is the possibility that one issuer, industry, theme, asset class, country, employer or other shared factor has enough influence to cause disproportionate damage when it falls. In an AI-heavy portfolio, the same exposure can appear under different labels: a semiconductor company held directly, a broad index fund that owns it, a growth fund with a large position, and an AI-themed fund may all depend on the same business or spending cycle.

Count exposure by economic driver, not by the number of account statements or tickers. A portfolio with 12 funds can be less diversified than one with three funds if the 12 funds repeatedly own the same large technology companies. FINRA describes concentration as including issuer, sector, asset-class, geographic, correlated-risk, employer-stock and liquidity exposures; its concentration-risk guidance is a useful checklist.

Why AI labels do not define a uniform portfolio

“AI” can refer to very different revenue sources and investment approaches: chip manufacturing, cloud infrastructure, data centers, software, automation, cybersecurity or companies marketed as future beneficiaries. A fund name alone does not tell you the percentage of revenue tied to AI, the valuation paid for that exposure, or how much of the portfolio is in a few mega-cap issuers. ESMA’s Artificial intelligence in EU investment funds report (25 February 2025) found materially different compositions among seven selected AI-focused indices, so its results should not be generalized to every AI fund.

Why owning many funds can still leave you concentrated

Investor.gov cautions that “a mutual fund or ETF won’t necessarily provide diversification, especially if it is narrowly focused (such as on one industry sector).” Read the fund’s current holdings rather than relying on its label. Broad-market funds may also have substantial weights in the largest companies because they are market-cap weighted.

Overlap compounds when you combine direct shares with funds. If you own 4% of an issuer directly, and two funds worth 20% and 10% of your portfolio hold that issuer at 8% and 6%, your look-through exposure is 4% + (20% × 8%) + (10% × 6%) = 6.4%. The same calculation applied across all repeated holdings reveals concentration that a fund-by-fund view hides. The percentage is an accounting result, not a recommended limit.

Build a look-through inventory across every account

Use one spreadsheet or portfolio system and include retirement accounts, taxable accounts, education accounts, employer plans, restricted stock and material private or illiquid positions. Record market value and portfolio weight as of a stated date; values change daily.

  1. List every position. Include individual shares, ETFs, mutual funds, target-date funds, options or other instruments that create equity exposure, employer stock and cash. Note account type and any trading or withdrawal restrictions.
  2. Download current fund data. Obtain each fund’s latest holdings file, prospectus or shareholder report from the fund sponsor. Record the reporting date because holdings and weights can change between reports.
  3. Normalize issuer names. Treat different share classes or depositary receipts of the same company as one economic issuer where appropriate. Do not assume that companies in the same supply chain are identical; classify them separately and then add a correlated-theme view.
  4. Calculate look-through weights. For each fund, multiply your fund weight by the fund’s weight in each holding, then add direct positions and contributions from every other fund. Keep the formula and source date beside each result.
  5. Tag several dimensions. Assign each holding an issuer, sector or theme, asset class, geography and liquidity category. Add an AI-relevance note such as “directly tied,” “infrastructure beneficiary,” “broad index exposure” or “not transparently mapped.”
  6. Reconcile totals. Look-through equity weights should reconcile to the equity portion of the portfolio, allowing for cash and holdings that cannot be mapped. Mark unknowns explicitly instead of treating them as zero.

What to do when a fund does not disclose enough

Some funds publish only their largest positions or use broad classifications. State that the AI exposure is not precisely observable from the available disclosure. A company name, ticker or “AI” label is not proof of a specific percentage of AI revenue. Use a range or qualitative flag only when you can explain the assumptions; do not manufacture a precise AI number.

Measure the concentration dimensions that matter

Issuer concentration

Sort the look-through inventory by company. Check the largest single issuer, the combined weight of the largest five and ten issuers, and repeated ownership across accounts. A high weight can arise from direct ownership, appreciation or fund overlap. Compare the current result with the allocation you intended, not with an arbitrary internet cutoff.

Sector and theme concentration

Group holdings by the classification that best captures the risk: information technology, communications, semiconductors, cloud infrastructure, data centers or another documented theme. Standard sector labels can miss an economic dependency that spans sectors, so add a separate “AI investment cycle” or supply-chain tag when the evidence supports it. Avoid counting the same holding twice in the portfolio total; use separate columns for sector and thematic views.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Asset-class and geographic concentration

Identify whether the AI bet sits mainly in equities, private investments, options or another asset class. Then record domicile and revenue geography. A portfolio can be geographically concentrated even when companies are incorporated in several countries if their sales, suppliers or financing depend on one region.

Correlated-risk concentration

Companies can fall together because they depend on the same cloud-spending cycle, interest rates, electricity availability, chip supply, regulation or customer group. Correlation is not fixed: relationships often strengthen in a sell-off. Treat a common factor as an additional stress exposure, not as proof that every company will move identically.

Employer-stock concentration

Include shares, options and unvested awards that represent a meaningful part of household wealth. Your salary and benefits may already depend on the same company or AI cycle, so the economic exposure is larger than the brokerage percentage alone. Note vesting dates, trading windows and tax constraints before considering any change.

Liquidity concentration

Record how quickly and at what likely cost each exposure could be reduced. Thinly traded funds, private holdings, restricted stock and options may not be saleable when markets are stressed. Liquidity is a separate risk from price volatility: an exposure can be modest in normal markets yet difficult to exit when you need cash.

How to check whether your ETFs own the same stocks

  1. For each ETF or mutual fund, download the latest complete holdings and note the date, not just the top-ten list.
  2. Place holdings in a common table with issuer, security identifier, fund weight and your dollar value. Merge duplicate identifiers and share classes where they represent the same issuer.
  3. Compute pairwise overlap by adding the smaller weight of each shared holding, or use a full look-through calculation for your portfolio. A simple shared-ticker count is only a screening tool; two funds can share ten names but have very different weights.
  4. Add direct positions and employer shares to the merged issuer totals. Then sort by total portfolio weight.
  5. Repeat the exercise for sectors, countries and your chosen AI-related theme. Compare market-cap-weighted funds with alternative-weighted funds only when their methodologies and holdings are available.

Fund count and holding count are context, not a diversification score. A fund with hundreds of securities may still be dominated by a few large companies, while a concentrated fund may provide a deliberate, limited satellite allocation. Read the methodology, rebalancing rules, turnover and liquidity information alongside the holdings.

AI exposure is not always directly measurable

Public disclosures may not separate revenue from AI products, AI-enabled features and ordinary business. A supplier can benefit from several technology trends without reporting an “AI percentage.” Classify what is observable and label the rest as uncertain. For example, “8% of Fund A is in Issuer X” is measurable; “8% AI exposure” is not established unless a documented methodology defines it.

Keep three numbers separate:

  • Look-through issuer weight: the percentage of your portfolio economically invested in a company.
  • Theme or factor weight: the percentage assigned to an AI-related category under a stated classification.
  • Scenario loss: the modeled change under specified price, volatility and correlation assumptions.

Combining these into one apparently exact “AI exposure” figure can create false precision. Show the source date and assumptions beside each measure.

Compare the result with your own plan, not a universal cutoff

The SEC’s Beginners’ Guide to Asset Allocation, Diversification, and Rebalancing states: “There is no single asset allocation model that is right for every financial goal.” The suitable exposure depends on when you need the money, the size and stability of other assets and income, and your ability and willingness to tolerate a loss.

Write down a target allocation before judging drift. For a near-term liability, a volatile thematic equity position may be incompatible even if its percentage looks small. A long-horizon investor with stable income may accept more equity risk, but that does not remove issuer or liquidity concentration. The comparison is personal: current look-through weights versus the policy you can maintain through a full market cycle.

Questions that make the comparison concrete

  • What goal is this account funding, and when will withdrawals begin?
  • How much of the household balance sheet and future income already depends on technology or one employer?
  • Could you meet planned spending if AI-linked equities fell sharply and stayed down?
  • Are you willing to rebalance after a large decline, or would a smaller exposure help you follow the plan?
  • What taxes, transaction costs, vesting rules or liquidity limits would affect a change?

Use dated evidence without turning it into a threshold

Published comparisons illustrate why concentration deserves inspection, but none supplies a universal limit.

Source and date Measure Reported figure How to interpret it
ESMA, 25 February 2025 Average weight of the top ten constituents across seven selected AI-focused indices 37% A comparison of those selected indices and their stated data periods, not a rule for all AI funds.
ESMA, 25 February 2025 Top-ten weight in the S&P 500 Information Technology Index in the report’s comparison 78% Shows that a conventional sector index can be more top-heavy than selected AI-labelled indices.
S&P Global Market Intelligence, August 2026 32-stock AI concentration case study’s share of S&P 500 market capitalisation Approximately 50% A modeled case-study portfolio, not a claim about every AI strategy.

The ESMA figures describe selected indices, while the S&P Global analysis uses dated market-implied inputs. Market conditions, index membership and fund holdings change, so reproduce the source assumptions before relying on a comparison.

Stress-test the portfolio and read the assumptions

A stress test asks what would happen under a defined shock; it does not predict the next return. Start with simple, transparent cases and then add correlation assumptions. For example, model a simultaneous decline in your largest AI-linked issuers, a wider technology-sector sell-off, higher interest rates, or a liquidity haircut on positions that cannot be sold quickly.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.
  1. Define the shock. State the percentage fall, time horizon and which holdings are affected.
  2. Choose correlations. Use historical or market-implied relationships only with their date and method. Explain that correlations can rise during stress.
  3. Apply look-through weights. Multiply each issuer or factor weight by its assumed change, then add the effects. Avoid double counting a company through both an issuer shock and a sector shock.
  4. Test liquidity and cash needs. Note whether you could raise required cash without selling the most impaired or restricted assets.
  5. Run alternatives. Compare a mild, severe and recovery-delayed case. Report the assumptions beside each result.

A scenario that shows a 20% modeled portfolio decline means only that the specified weights and shocks produce that arithmetic result. It is not evidence that the decline will occur, that AI is a bubble, or that a particular holding should be sold.

Spot concentration that arose unintentionally

  • Appreciation drift: an AI-linked position grew faster than the rest of the portfolio and now exceeds its intended weight.
  • Repeated fund ownership: several funds bought the same issuers, making each fund appear diversified while the combined portfolio is not.
  • Employer and investment overlap: compensation, career prospects and savings depend on one company or sector.
  • Index methodology drift: market-cap gains increased the largest constituents’ weights without a new purchase.
  • Illiquid accumulation: private or restricted positions grew in economic importance even though they are not frequently priced.
  • Theme substitution: a broad growth or technology fund became an AI-cycle exposure through its largest holdings.

Document when you discovered the drift and which constraint caused it. That record helps distinguish a deliberate allocation from an accidental one.

Decide whether a review or rebalance is appropriate

SEC and Investor.gov guidance supports reviewing allocations and considering rebalancing, but neither prescribes one schedule for every investor. A practical policy is to review on a calendar interval you can follow and whenever a material allocation or life change occurs. Define in advance what “material” means for your plan, then apply it consistently.

Possible responses include directing new contributions to underweighted assets, adjusting future purchases, trimming an exposure where tax and trading consequences are acceptable, or changing the target allocation. None is automatic. Consider taxes, spreads, fund fees, lockups, wash-sale rules where relevant, and whether a transaction would improve the plan rather than merely react to headlines. A regulated financial professional can help determine an allocation; verify the person’s registration and credentials through official regulator resources.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Protect yourself from AI-investment fraud

Concentration analysis cannot validate a promoter. The joint SEC, NASAA and FINRA Investor Alert on Artificial Intelligence (AI) and Investment Fraud (25 January 2024) warns about unregistered or unlicensed platforms, fabricated AI trading claims and promises that sound certain. It states: “Claims of high guaranteed investment returns with little or no risk are classic warning signs of fraud.”

Check registration before sending money, understand who has custody of assets, and be wary of pressure to act quickly or to keep a strategy secret. A back-tested “AI” system does not eliminate market, model, liquidity or operational risk. Do not treat a high advertised return as compensation for concentration you have not measured.

Set a repeatable monitoring routine

  1. Save a dated snapshot of holdings, weights, fund documents and your target allocation.
  2. Recalculate look-through issuer and theme weights after major contributions, withdrawals, mergers or employer-stock events.
  3. Review fund holdings when a fund changes strategy, index or fee structure, and at least when your chosen review date arrives.
  4. Rerun stress cases when correlations, interest rates, liquidity or your cash-flow needs change materially.
  5. Record the reason for any allocation change and the tax, cost and liquidity consequences.

This process answers the practical questions—how do I know whether I am overexposed, can index funds hide the same stocks, and what would a severe scenario mean—without pretending that one percentage works for every investor.
