How to Reduce AI and Tech Concentration Risk in Your Portfolio

The practical way to reduce AI and technology concentration risk is to measure your exposure across every account, identify duplicate holdings, set deliberate target weights, and add diversifiers that fit your time horizon and ability to absorb losses. You do not have to abandon AI-related investments; you do need to know how large the theme is after direct stocks, technology funds and broad indexes are counted together.

Use the process below for your 401(k), IRA, taxable brokerage account and any employer stock. It is a risk-management framework, not a promise that diversification will prevent losses or a personalized investment recommendation.

What concentration risk means in an AI-heavy portfolio

FINRA defines concentration risk as the possibility that losses are amplified because too much money is committed to one investment, asset class or market segment. The risk is often hidden: an investor may own a large technology company directly, hold it in a technology fund and hold it again through a broad stock index. Each position can look diversified on its own while the combined portfolio depends on the same companies and the same economic drivers.

AI exposure is broader than a fund with “AI” in its name. It can include chip designers and manufacturers, cloud and data-center operators, software vendors, electricity and networking suppliers, and companies whose valuations depend on strong future AI growth. A portfolio can therefore become concentrated even when the investor owns several funds with different labels.

Concentration is not automatically wrong. A deliberately sized AI allocation may match your convictions and risk tolerance. The problem is accidental concentration: exposure that is larger than intended, difficult to understand or inconsistent with the losses you can afford to experience.

Step 1: Build a look-through inventory of every account

Start with a single spreadsheet or portfolio worksheet. Include retirement plans, taxable accounts, cash-management accounts, company stock, stock options that are exercisable, and any account managed by an adviser or robo-adviser. Record the current market value rather than the amount originally invested.

Record each security and fund

  1. List the account and tax status. Identify the 401(k), IRA, Roth IRA, brokerage account or employer plan in which each position sits. Tax treatment affects how easily you can change it later.
  2. Enter the ticker or full security name, shares and market value. Include individual stocks, mutual funds, ETFs, target-date funds, stable-value funds, bonds and cash.
  3. Capture the fund’s benchmark and mandate. A broad-market index, sector fund and thematic fund can all hold the same company for different reasons.
  4. For every fund, open the latest holdings and allocation pages. Note the largest holdings, technology weight, country or region weights, market-cap mix and any stated factor tilts.
  5. Add employer equity separately. Treat restricted stock, employee stock purchase shares and vested shares as exposure to one company even if they are held outside your brokerage account.

Calculate each position as a percentage of your total investable portfolio, not just of the account where it appears. If a fund reports its holdings as of a different date, record that date; holdings and weights change.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Step 2: Add overlapping holdings instead of counting labels

Make a second worksheet with one row per underlying company or asset category. Add the value of a direct holding to the portion owned indirectly through each fund. For example, if a company is 6% of a technology ETF and that ETF is 20% of your portfolio, the ETF contributes 1.2 percentage points to that company’s total weight. Add any direct shares and the company’s weight in your broad-market funds.

Illustrative overlap calculation

Source of exposure Portfolio allocation Underlying company weight in source Contribution to total portfolio
Direct company shares 4% 100% 4.0%
Technology ETF 15% 8% 1.2%
Broad-market index fund 35% 5% 1.75%
Aggregate company exposure — — 6.95%

The figures in this table are an example of the method, not a recommendation or a current holding estimate. Repeat the calculation for the largest companies and for groups such as semiconductors, cloud infrastructure and software. If a fund publishes only its top 10 holdings, mark the remainder as “not stated” rather than assuming it is zero.

Look beyond company names

Two funds can own different companies but still respond to the same forces. Compare their sector classifications, regional revenue or listing exposure, growth and value characteristics, market capitalization, interest-rate sensitivity and currency exposure. A portfolio dominated by US large-cap growth can remain concentrated even after individual company overlap is removed.

Step 3: Separate intentional AI exposure from accidental exposure

Use three practical buckets so you can decide what to keep, trim or replace.

Direct AI and technology positions

These are companies or funds whose stated business or mandate centers on AI, software, semiconductors, cloud computing or other technology segments. Decide whether each position is a deliberate satellite allocation or an oversized core holding.

Enablers “around” AI

Semiconductor equipment, data-center infrastructure, networking, power generation and cooling may benefit from AI investment without being AI software companies. Their economics can still be tied to the same capital-spending cycle. BlackRock’s “in, around and beyond AI” framing is useful here: exposure can appear in the infrastructure that supports AI as well as in the applications that use it.

Diversified holdings with incidental exposure

Broad US equity, international equity and balanced funds may own major technology companies because those companies are large parts of their benchmarks. You may want that exposure as part of a diversified allocation, but you should count it when measuring your total.

BlackRock reported in 2026 that AI-related concentration can show up across US equities, emerging markets and euro investment-grade credit, not just in a technology fund. In its analysis, the peak spread between the best- and worst-performing level-two US technology subsectors was approximately 71%. That observation illustrates why a single sector label is an incomplete risk check; it does not predict which subsector will lead or lag.

Step 4: Set a target allocation before changing holdings

Write down target percentages for major asset classes and risk sleeves before you sell anything. There is no authoritative universal maximum for AI exposure in the cited guidance. A suitable weight depends on your income security, emergency savings, investment horizon, liabilities, tax position and ability to stay invested through a large drawdown.

Define limits you can monitor

  • Asset-class targets: stocks, bonds, cash and any other assets you intentionally use.
  • Regional targets: domestic stocks, developed markets outside your home country and emerging markets.
  • Style and size targets: growth and value, and large-, mid- and small-cap exposure where relevant.
  • Theme or company limits: a written ceiling for any individual company, technology sleeve or AI-related group that reflects your risk capacity.
  • Rebalancing bands: a rule for when drift is large enough to trigger a trade, such as a percentage-point or relative threshold you can apply consistently.

Keep the target simple enough to maintain across all accounts. A complicated policy that you never update is less useful than a small number of clear ranges.

How to diversify without abandoning AI

Vanguard describes diversification across industries such as technology, health care, energy and financials; across domestic and international markets; across growth and value styles; and across stocks, bonds and other assets. Mutual funds and ETFs can implement these exposures efficiently, but their labels do not eliminate the need to inspect holdings.

Concentration you are addressing Potential diversifier to evaluate Risk or trade-off to check
US mega-cap technology High-quality US bonds or other high-grade fixed income Interest-rate risk, credit quality, duration and inflation sensitivity
US-only equity exposure Developed-market and emerging-market equities outside the US Currency, political, regulatory and market-structure risks
Growth and momentum bias Value-oriented or profitability-focused equity exposure Long periods of underperformance and factor-cycle risk
Technology-sector dependence Health care, energy, financials and other industries Different business cycles, commodity exposure and sector-specific risks
Fully invested portfolio with near-term spending needs Cash reserves or short-term high-quality instruments Inflation and reinvestment risk; cash may earn less over long periods

These are categories to investigate, not a prescribed mix. Choose investments that fit the job each dollar must perform. Money needed soon may belong in cash or short-term, high-quality fixed income; long-term growth capital may tolerate more equity volatility.

Use bonds for a different return driver

Vanguard’s AI-disappointment scenario assigns a 25%–30% probability to lower growth and identifies US fixed income as a potential source of diversification. This is a modeled scenario, not a forecast or guarantee. Bond funds can still lose value, especially when rates rise or credit spreads widen, so review duration and credit quality rather than treating every bond fund as a cash substitute.

Use international assets for more than a label change

International diversification introduces companies, currencies and economic conditions that are not perfectly synchronized with the US market. Check whether an “international” fund is developed-market only, includes emerging markets, hedges currency or is dominated by a small number of countries and sectors.

Compare a replacement or new holding on six axes

When deciding whether to sell a technology fund or add another investment, compare the proposed change with your whole portfolio.

  1. Total portfolio weight: What percentage will the position represent after the trade?
  2. Overlap: Which companies and sectors will you still own elsewhere?
  3. Geography and factors: Does the change add a genuinely different region, style, size or economic driver?
  4. Volatility and downside behavior: How might the holding behave in an equity sell-off, recession or rate shock?
  5. Costs and taxes: Include the expense ratio, bid-ask spread, commissions where applicable, taxable gains and the tax location of the account.
  6. Liquidity and maintenance: Can you trade it when needed, and how often will you review and rebalance it?

A broad-market fund may reduce single-sector risk while retaining some AI exposure. A target-date or lifecycle fund can automate a diversified glide path, but you should inspect its asset allocation, fees and underlying funds. Neither approach removes market risk or guarantees an outcome.

Should you sell a technology ETF?

Do not make the decision from a headline or a recent price move. First determine whether the ETF is above your written target after all indirect holdings are counted.

If the position is within your target

You may keep it and rebalance other contributions toward underrepresented assets. This can reduce concentration gradually and may avoid realizing a taxable gain in a brokerage account.

If the position is above your target

Consider trimming enough to return to the target range, redirecting new contributions, or exchanging for a broader holding where the account and tax rules make that practical. In a taxable account, compare the expected risk reduction with capital-gains taxes and trading costs.

If the fund is difficult to understand

Read its prospectus, holdings methodology, sector definitions, derivatives use, concentration limits and rebalancing rules. If you cannot explain what drives its returns, a simpler diversified option may be easier to maintain.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Implement the plan across 401(k), IRA and brokerage accounts

  1. Use the 401(k) menu first. Identify the lowest-cost diversified stock and bond choices available, plus any target-date option. Employer plans may restrict the securities you can buy.
  2. Place tax-sensitive trades deliberately. Rebalancing inside a 401(k) or IRA generally does not create a current capital-gains bill, while sales in a taxable account can. Confirm rules with a qualified tax professional.
  3. Coordinate contributions. Direct new payroll deferrals, IRA contributions and brokerage purchases toward sleeves below target before selling positions.
  4. Account for employer stock. Include vested shares and realistic future awards in the same company total. Consider how a job loss could coincide with a decline in that stock.
  5. Document the decision. Record target ranges, the reason for each holding, the review date and the condition that would trigger a change.

Review all accounts together. Selling a technology fund in one account and buying a similar broad index in another can recreate the concentration you meant to remove.

Rebalance with a schedule and guardrails

Vanguard’s portfolio guidance says asset allocation can have the largest effect on performance and volatility among investor decisions and emphasizes controllable factors such as costs and periodic maintenance. Set a calendar review—often semiannually or annually—and check sooner after a large contribution, withdrawal, job change or corporate-stock award.

A practical rebalance sequence

  1. Calculate current weights using updated market values.
  2. Flag positions outside your written bands.
  3. Use contributions, dividends and maturing cash flows to correct small drifts.
  4. For larger drifts, choose trades that reduce overlap and keep taxes and transaction costs proportionate to the benefit.
  5. Update the worksheet with the trade date, new weight and next review date.

Rebalancing is a risk-control process, not a forecast of which asset will rise next. It can require selling an asset that has recently performed well and buying one that has lagged.

Protect yourself from AI investment fraud

AI enthusiasm has created a separate risk: misleading promotion. The SEC, NASAA and FINRA warn about unregistered platforms, deepfake endorsements and claims of high or guaranteed returns with little or no risk. Treat “guaranteed AI profits” as a warning sign, not as evidence of a superior strategy.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

On March 18, 2024, SEC Chair Gary Gensler said: “Investment advisers or broker dealers should not mislead the public by saying they are using an AI model when they’re not, nor say they are using an AI model in a particular way, but not do so.” Ask an adviser to explain how any model is used, what data it relies on, how often it is updated and what risks remain.

Checks before committing money

  • Verify that the adviser, broker or platform is registered in the relevant jurisdiction.
  • Read the prospectus, fee schedule, conflicts disclosure and risk factors.
  • Confirm where assets are custodied and how withdrawals work.
  • Ignore testimonials or videos that cannot be authenticated, including apparent celebrity or executive endorsements.
  • Reject pressure to transfer money quickly or to keep the opportunity secret.

What diversification can and cannot do

Diversification spreads exposure; it does not guarantee profits or prevent losses. Assets that usually behave differently can fall together during a severe shock, and international, value, bond or cash allocations each introduce their own risks. Vanguard’s projected 4%–5% average US returns over the next five to 10 years are heavily influenced by assumptions about large-cap technology, while its 25%–30% AI-disappointment probability is a modeled scenario. Neither figure is a promise about your portfolio.

Use scenarios to test whether your plan is survivable: a sharp decline in large-cap growth, a prolonged period of higher interest rates, a stronger domestic currency, an emerging-market sell-off or a job loss occurring alongside an employer-stock decline. The right allocation is one you can keep through those conditions without selling solely because the theme is out of favor.

Portfolio concentration checklist

  • Have I listed every account, fund, direct stock and employer-equity award?
  • Have I added the same company’s direct and indirect weights?
  • Have I identified AI enablers such as chips, data centers, networking and power?
  • Do my targets cover asset class, region, sector and investment style?
  • Is any AI or technology sleeve larger than I can tolerate losing?
  • Will a proposed trade actually reduce overlap after all accounts are included?
  • Have I considered taxes, fees, spreads, liquidity and account restrictions?
  • Is my review and rebalancing schedule written down?
  • Have I checked registration and disclosures before trusting an AI-related service?
