Read HFCL’s results in this order: confirm the reporting basis and period, assess consolidated revenue, connect EBITDA and PAT margins, test how much of the order book can realistically become sales, and then verify whether accounting profit becomes operating cash. For FY26, that sequence shows strong growth and a substantial order pipeline, but it does not by itself prove that every order will convert at the same margin or that profit has already turned into cash.
1. Confirm exactly which numbers you are reading
Start at the heading of the results document, not at a headline in a presentation. HFCL may present consolidated and standalone accounts, and the two can differ materially because subsidiaries, inter-company transactions and non-operating items are treated differently. For a group-level investment question, consolidated statements are normally the relevant starting point; use standalone numbers only when you are deliberately analysing the parent company.

Identify the period
- Quarter on quarter (QoQ): compares the latest quarter with the immediately preceding quarter. It is useful for detecting recent momentum, but telecom, network-equipment and project businesses can have lumpy dispatches and seasonality.
- Year on year (YoY): compares the same quarter or financial year with the prior year. It controls for recurring seasonal patterns better than QoQ.
- Full year: combines all four quarters and is usually less distorted by one delivery or project milestone.
Label every figure in your notes with the period, basis and status: for example, “consolidated, Q4 FY26, audited” or “consolidated, Q2 FY27, unaudited.” A result announcement can contain provisional or unaudited quarterly figures while the annual report later carries audited numbers and notes.
Use the primary filing
HFCL’s exchange filing package includes the statement of profit and loss, balance sheet, cash-flow statement and notes. The company’s announcements page records a Q2 and half-year FY2026-27 results release dated October 19, 2026. The announcement confirms that the release exists, but the indexed material does not expose its exact consolidated cash-flow line items. Do not fill that gap with a presentation headline; open the attached filing and transcribe the operating, investing and financing cash flows directly.

2. Read revenue for growth, timing and mix
Revenue is the first scale measure, but it is not a quality judgement. Ask which period it covers, which entities are included, what products or projects produced it, and whether customers have accepted the work. The following figures are from HFCL’s reported FY26 and FY25 results.
| Period and basis | Consolidated revenue | What the comparison tells you |
|---|---|---|
| FY26 | ₹4,949.27 crore | Latest full-year scale |
| FY25 | ₹4,064.52 crore | Prior full-year base |
| Q4 FY26 | ₹1,824 crore | Latest reported quarter in the FY26 release |
| Q4 FY25 | ₹800.72 crore | Prior-year quarter used for a seasonal comparison |
On the full-year figures, revenue increased by approximately 21.8% YoY (the arithmetic difference divided by FY25 revenue). The Q4 figures indicate a much larger year-on-year increase in the final quarter, but a quarter can be unusually high or low when a project is billed or accepted near period-end. A genuine QoQ conclusion requires the Q3 FY26 consolidated revenue from the same basis; do not compare Q4 with a standalone or a different reporting perimeter.
Separate product and project revenue
HFCL’s business can include product sales and engineering, procurement and construction (EPC) work. Product revenue may be recognised when goods are delivered and accepted, while an EPC contract can recognise revenue as performance obligations are satisfied. Read the segment or business-mix disclosure and the revenue-recognition note to determine whether growth reflects repeatable product demand, a small number of large projects, or a change in contract timing.
Check export exposure
Exports were ₹2,047 crore in FY26, reported as 41% of FY26 revenue. Export growth can diversify customers and expand the addressable market, but it also introduces currency movements, country risk, shipping and certification requirements, and potentially longer receivable cycles. Look for the currency-translation policy, hedging disclosure and geographic concentration before treating export share as automatically positive.

3. Connect EBITDA, margin, PBT and PAT
Revenue growth matters only if the additional sales earn an acceptable return. Read operating profit and net profit together rather than selecting whichever percentage looks best.
| FY26 metric | Reported amount or margin | How to use it |
|---|---|---|
| EBITDA | ₹826.75 crore | Operating earnings before interest, tax, depreciation and amortisation |
| EBITDA margin | 16.70% | EBITDA divided by revenue; shows operating profitability before financing and non-cash depreciation |
| PAT | ₹329.44 crore | Profit attributable after interest, tax and other below-EBITDA items |
| PAT margin | 6.66% | PAT divided by revenue; the portion left after all reported expenses and taxes |
PBT belongs between EBITDA and PAT in the statement of profit and loss. It helps you see how interest, depreciation, exceptional items and other non-operating lines bridge operating earnings to profit before tax. The available data does not provide a FY26 PBT amount, so obtain it from the filing rather than estimating it from EBITDA or PAT.
Why one quarter can mislead
HFCL’s Q4 FY25 illustrates the danger of extrapolating a single period: consolidated revenue was ₹800.72 crore, while EBITDA was negative ₹22.23 crore and the reported EBITDA margin was negative 2.93%. A weak quarter may reflect input-cost timing, project provisions, delayed customer acceptance or an unfavourable mix; it does not automatically establish a permanent loss of competitiveness. Conversely, an unusually strong quarter may contain a one-off high-margin delivery.

- Mix: determine whether higher-margin products or services became a larger share of sales, or whether low-margin EPC work dominated.
- Exports and customer geography: test whether export pricing, freight, warranty costs or foreign-exchange movements changed the realised margin.
- Pricing and input costs: compare selling-price changes with fibre, copper, electronics, labour and logistics costs where disclosed.
- Utilisation and operating leverage: fixed factory and engineering costs spread over more units can lift margin when volumes rise; the effect reverses when utilisation falls.
- Provisions and one-offs: look for inventory write-downs, contract-loss provisions, warranty charges, impairment or reversals that make a quarter look unusually weak or strong.
The FY26 release says EBITDA grew faster than revenue. That is evidence of operating leverage or a more profitable mix during the year, not proof that the 16.70% margin is a permanent run rate. Test the next several quarters and reconcile any “adjusted” measure to the reported statement.
4. Understand what HFCL’s order book does—and does not—mean
An order book is the value of contracts that management says remain to be executed under its definition. It is a visibility indicator, not booked revenue, cash in the bank or guaranteed profit. HFCL reported a record ₹21,206 crore order book in FY26. Its presentation separately described approximately ₹1,930 crore of confirmed export-oriented order-book visibility. These are different disclosures and should not be added together without understanding whether the export figure is already included in the total.
| Disclosure | Reported value | Questions to ask |
|---|---|---|
| Total FY26 order book | ₹21,206 crore | Definition, execution schedule, customer concentration and cancellation terms |
| Confirmed export-oriented visibility | Approximately ₹1,930 crore | Whether it is included in total order book, and when contracts are expected to ship or be accepted |
Dividing the total order book by FY26 revenue gives an arithmetic comparison of roughly 4.3 times one year’s sales. That ratio is not a four-year revenue forecast: orders can be executed over different periods, amended, delayed or cancelled, and some contracts may have very different margins and working-capital requirements.

Use an order-conversion checklist
- Backlog definition: confirm whether the figure includes only signed contracts, purchase orders, framework agreements, or management’s qualified pipeline.
- Timing: identify expected delivery, commissioning and customer-acceptance milestones. Revenue may be recognised after acceptance rather than at signing.
- Customer concentration: a large government or telecom customer can create substantial visibility but also exposes HFCL to budget, tender and payment-cycle risk.
- Cancellation and change orders: read termination rights, liquidated damages and clauses that allow scope or price changes.
- Gross-margin quality: ask whether backlog margins are fixed, indexed to input costs, or still exposed to competitive repricing.
- Funding: compare inventory, receivables, bank guarantees and mobilisation requirements with available cash and borrowing capacity.
- Conversion evidence: reconcile opening backlog, new orders, revenue recognised and closing backlog. A rising backlog with little revenue conversion needs an explanation.
5. Test whether profit converts into cash
Profit is calculated under accrual accounting; cash flow records when customers pay and suppliers, employees, lenders and governments are paid. A company can report positive PAT while consuming cash if receivables, inventories or contract assets expand.

Start with the three cash-flow sections
- Operating activities: cash generated by customers and consumed by suppliers, employees, taxes and working-capital movements. This is the central test of earnings quality.
- Investing activities: capital expenditure on factories, equipment and technology, acquisitions, asset sales and investments. A negative investing total is not automatically bad if it represents productive expansion.
- Financing activities: borrowings, repayments, leases, dividends, interest and equity transactions. This section shows how expansion and working capital are funded.
Use the audited cash-flow statement and notes in the annual report or exchange filing. The FY25 annual report presents the operating, investing and financing sections, and the NSE filing confirms that a cash-flow statement is part of the audited reporting package.
Calculate simple conversion measures
- Operating-cash-flow conversion of EBITDA: cash generated from operations ÷ EBITDA. Reconcile EBITDA to operating cash by identifying working-capital and non-cash adjustments; do not treat the ratio as meaningful when EBITDA is negative.
- Operating-cash-flow conversion of PAT: cash generated from operations ÷ PAT. Compare across several years because one large customer payment can distort a single quarter.
- Free cash flow: operating cash flow minus maintenance and growth capital expenditure. The filing may not classify capex as maintenance versus growth, so state your assumption.
Inspect the working-capital lines
- Receivables: compare trade receivables with revenue, ageing buckets and subsequent collections. Rising receivables can mean growth is being financed by HFCL rather than customers.
- Inventory: check raw materials, work in progress and finished goods against sales growth. Build-up may precede deliveries, but obsolete or project-specific stock can require a write-down.
- Contract assets and liabilities: understand unbilled work, advances and customer obligations under long-term contracts.
- Payables: an increase can support cash temporarily, but unusually stretched supplier balances may not be repeatable.
Then review net debt, lease liabilities, interest paid, bank guarantees and contingent liabilities. A large order book can require more working capital and guarantees before it produces cash, so balance-sheet capacity is part of order-book analysis.
Independent reader supportYour contribution helps us test, update, and keep practical guides available for everyone.6. A repeatable workflow for every HFCL result
- Download the filing and presentation. Use the consolidated statement first and record whether it is audited, reviewed or unaudited.
- Build a four-period revenue row. Enter the latest quarter, prior quarter, same quarter last year and year-to-date or full-year amount on the same basis.
- Calculate YoY and QoQ changes. Add a note for seasonality, project acceptance or any change in consolidation.
- Bridge revenue to EBITDA, PBT and PAT. Record both rupee amounts and margins, then identify interest, depreciation, exceptional items and tax effects.
- Split the mix. Capture product versus EPC, export versus domestic and any disclosed customer or geography concentration.
- Roll forward the backlog. Opening order book plus new orders minus revenue recognised and cancellations should broadly reconcile to closing backlog, subject to HFCL’s definition.
- Read the cash-flow statement. Compare operating cash with EBITDA and PAT, then explain receivables, inventory, contract balances and payables.
- Account for investment and funding. Record capex, asset sales, borrowings, repayments, dividends and net-debt movement.
- Check notes and auditor language. Search for related parties, contingent liabilities, qualified opinions, emphasis-of-matter paragraphs, customer disputes and accounting-policy changes.
- Write a conditional conclusion. State what is improving, what is uncertain, and which next-quarter evidence would confirm or challenge the thesis.
7. Common mistakes and how to avoid them
Using a headline number without its basis
A consolidated annual figure cannot be compared with a standalone quarter. Keep a separate column for basis and period in your spreadsheet.
Treating order book as sales or profit
Backlog still needs execution, customer acceptance, working-capital funding and an adequate margin. Demand a conversion schedule and reconciliation rather than extrapolating the headline total.

Calling EBITDA “cash profit”
EBITDA excludes depreciation, interest, tax and working-capital investment. Only the cash-flow statement shows whether customers actually paid during the period.
Annualising an exceptional quarter
A large dispatch, a one-time provision reversal or a delayed project can distort both revenue and margins. Compare several quarters and read the notes before applying a run-rate valuation.
Ignoring the cost of growth
Exports and backlog may rise while receivables, inventory, guarantees and debt rise faster. Growth that absorbs cash can increase financial risk even when PAT is positive.
Do these 3 things before closing this tab:
1Fix the driver behind crashes, sound loss and screen glitches2Clear out junk files and repair common Windows errors3Scan for outdated or missing drivers - takes under a minute8. What to monitor after the FY26 results
For each new quarter, update a compact dashboard rather than relying on one headline:
- Consolidated revenue, YoY and QoQ, with the same reporting perimeter.
- EBITDA and EBITDA margin, with a written explanation for every material change.
- PBT-to-PAT bridge, including interest, depreciation, exceptional items and tax.
- Export share and product/EPC mix.
- Opening orders, new wins, revenue conversion, cancellations and closing order book.
- Operating cash flow, EBITDA and PAT conversion.
- Receivable days, inventory intensity, contract assets and supplier funding.
- Capex, net debt, interest burden, guarantees and financing cash flow.
The most useful signal is consistency: revenue should convert into operating cash over time, backlog should turn into recognised sales, and margins should remain defensible after allowing for mix and project timing.
Bottom line
HFCL’s FY26 disclosures show a larger revenue base, reported EBITDA growth faster than revenue, a 16.70% EBITDA margin, a 6.66% PAT margin and substantial stated order-book visibility. The investor’s job is not to accept those figures in isolation. Verify the consolidated period, identify what drove the mix and margin, establish how backlog is defined and scheduled, and reconcile EBITDA and PAT to operating cash after receivables, inventory, contract balances and capex. Until the detailed cash-flow lines in the latest filing are reviewed, the quality and funding of the newest growth remain questions to test rather than conclusions to assume.
