To get custom shirts into students’ hands for spirit week, decide who pays and how orders will be fulfilled before collecting a single size. Then secure school approval for the artwork, compare written quotes and proofs, set a firm ordering deadline, and work backward from the event date with time for production, shipping, and sorting. A family-paid online store can reduce volunteer handling; a PTO-funded bulk order can provide one coordinated delivery but requires more reconciliation and distribution work.
Start with the decisions that control the whole order
Spirit-week shirt projects usually fail for administrative reasons rather than design reasons. A late decision about the payer, an unapproved logo, incomplete size information, or a delivery date that ignores sorting can leave volunteers with unsold garments or students without shirts on the scheduled day. Put these decisions in writing at the beginning:
As an Amazon Associate I earn from qualifying purchases.
- The exact spirit-week date and any earlier day shirts must be distributed.
- The school or district rule for spirit wear, including permitted days, colors, logos, and vendors.
- The person authorized to approve artwork and the treasurer or administrator authorized to spend funds.
- Whether the PTO, a class budget, or each household will pay.
- Who will collect sizes and payments, communicate deadlines, receive merchandise, and resolve errors.
Assigning those responsibilities before opening an order prevents a common failure mode: one volunteer assumes another person is handling payment, artwork, or delivery.
Choose the payment and fulfillment model
The two practical models are a coordinated bulk purchase and a family-paid online store. Neither is automatically cheaper or easier; they move the work to different parts of the process.
#1 Best Overall
| Decision | PTO or class bulk purchase | Family-paid online store |
|---|---|---|
| Who pays | The PTO, class budget, or a coordinated group collection pays the supplier. | Each household places and pays for its own order in the documented family-direct model. |
| Organizer workload | Volunteers reconcile sizes, payments, receipts, and distribution. A PTO role guide describes sorting a bulk delivery by family or classroom. | There is less physical sorting when each item ships directly to the family. |
| Inventory exposure | The organization may be left with extras or face a shortfall, so ask about quantity changes and returns before committing. | The cited print-on-demand provider says it prints after an order is placed and does not require upfront inventory. |
| Fundraising | The PTO sets its budget and resale price and should confirm the treasurer’s approval and payment route. | The cited provider says an organizer can set a selling price above its base price and retain the difference; verify current terms directly. |
| Delivery timing | Obtain the production and delivery date for the exact bulk order in writing; there is no universal bulk turnaround. | The cited provider states 5–7 business days after an individual order is placed. This is a vendor- and model-specific estimate. |
| Best fit | A group wants one coordinated delivery and has volunteers to sort and hand out shirts. | Families value direct shipment and can order individually before a stated closing date. |
For a bulk order, decide how you will handle late orders, exchanges, missing sizes, and a child who joins the class after the deadline. For a family-paid store, decide whether the school will permit home delivery, whether the store closes automatically, and how families will report a damaged or incorrect item.
Get school approval before collecting money
Check the current handbook and administrator
Spirit-wear rules differ by school. Monument Academy’s 2024–25 handbook, for example, says that spirit wear may be purchased through its PTO, can be worn on Fridays only, and is governed by approved-logo rules. That language applies to that school and school year; it is not a general rule. Ask your principal or activities office for the current handbook section and confirm:
- Which days and events allow a spirit shirt.
- Whether a school, mascot, team, or district logo is controlled by a particular office.
- Whether shirt colors, garment types, or slogans are restricted.
- Whether the school requires a specific supplier or purchasing process.
- Whether students may wear the shirt in class, at athletic events, or only during the designated spirit activity.
Keep the approval email or signed proof with the order records. If the design changes after approval, send the revised art back for confirmation rather than assuming a minor color or wording change is acceptable.

Use school-provided artwork whenever possible. Shineapple Prints states that customers are responsible for having the legal right to reproduce submitted logos, mascots, photographs, and other artwork and may request proof of authorization. A volunteer who downloads an image from a search result cannot assume it is cleared for printing.

Ask the school for a high-resolution logo file and any usage rules. Do not combine a protected mascot with a commercial character, sports mark, or student photograph unless the rights holder and school have approved that use. Record who approved the final file, the approval date, and the exact version sent to the printer.
Build an order that volunteers can audit
Collect sizes with one controlled method
Provide a size chart from the selected garment, not a generic chart copied from another shirt. Youth and adult cuts can differ substantially, and a “medium” is not consistent across manufacturers. Ask families to choose the size, cut, color, quantity, and student or family name in one form. For a paper option, use a numbered form and enter it into the same master spreadsheet as online responses.
Set a specific closing time and state that production begins from the submitted information. A useful record has one row per household or student and separate columns for each garment, size, quantity, amount due, amount received, and delivery group. Protect the sheet so only designated volunteers can edit formulas or totals.

A PTO coordinator role description calls for requesting quotes, bids, and mockups, comparing prices, and securing approval before placing an order. Ask each supplier for the same specification so the totals are meaningful:

- Garment brand, style, fabric, color, and available size range.
- Decoration method and the number and placement of print areas.
- Unit price at your quantity, plus setup, art, tax, and shipping charges.
- Minimum quantity, quantity-change deadline, payment terms, and return or exchange rules.
- Production start date, ship date or delivery date, and the carrier or handoff method.
- What the supplier does when an item is misprinted, damaged, short-shipped, or late.
Review the proof at its actual print dimensions. Check spelling, school name, graduation or event year, mascot orientation, ink colors, and placement on both youth and adult sizes. A proof approval should identify the final file and the person authorized to release it.
Get the final scope in writing
Before payment, ask the supplier to confirm the final design, garment and sizes, quantities, total price, production schedule, delivery method, and delay procedure in one written message or order document. This protects the organizer when a quote, proof, and invoice contain different assumptions. It also gives the treasurer a clear basis for approval.
Set a budget families can understand
Separate the shirt price from the project cost
Families should see the amount they will actually pay, not only a headline per-shirt figure. Your worksheet should show the garment, decoration, setup or artwork charge, shipping, applicable tax, fundraiser margin, and any payment-processing fee. If the PTO subsidizes part of the cost, show the subsidy separately so the treasurer can reconcile the vendor invoice with collected funds.

The same page says orders of 100 or more can contact the company about custom pricing. Those are that vendor’s posted amounts, not a market average; recheck the current price, decoration charges, and shipping before quoting them to families.

Handle tax-exempt status carefully
Do not assume that a school connection makes a purchase tax-exempt. One custom-apparel provider says tax-exempt purchasing requires registration and approval and that a PTO or booster organization may need its own exemption documentation. Ask the treasurer which entity is buying the shirts, obtain the required certificate before the invoice is issued, and confirm that the supplier has approved it. Apply the organization’s local rules rather than relying on a school’s status.
Work backward from spirit-week day
Create a dated production calendar
Start with the first day students must wear the shirt and move backward. A practical calendar includes:
- Event date: identify the latest acceptable handoff, preferably before the week begins.
- Distribution buffer: reserve time to sort bulk deliveries, contact families about errors, and handle a missed pickup.
- Vendor delivery date: obtain a written date for the exact order and shipping method.
- Production deadline: set the internal cutoff after which no size or artwork changes will be accepted.
- Proof and approval: allow time for school review and one correction cycle.
- Order collection: open the form early enough to reach families who need translation, paper forms, or a payment alternative.
Hometown Supply Co states that individual orders ship in 5–7 business days after placement. That estimate describes shipping for its individual-order model; it does not establish design, production, or bulk-order lead time. Treat shipping time and production time as separate intervals and ask the selected supplier to state both.

Build in a recovery plan
If the promised date slips, decide who will notify families, whether the supplier can split-ship completed items, and whether a refund or substitute is available. Keep a contact list for the principal, treasurer, classroom representatives, and supplier. Do not promise a new date until the supplier confirms it in writing.

Distribute the shirts without losing track of them
Bulk delivery procedure
Arrange at least two volunteers for a single shipment. Before opening packages, photograph labels and count cartons. Compare the packing list with the approved order, then sort by classroom, grade, or family using labels that include the student’s name and shirt size. Have a second volunteer verify each bundle against the spreadsheet.
Record shortages, wrong sizes, and damaged garments on the day of receipt. Notify affected families with the status and next step rather than asking them to discover the problem at pickup. Keep a small, documented reserve only if the budget and supplier terms support it; do not order speculative extras without approval.
Family-direct store procedure
Publish the store opening and closing dates, expected shipment timing, delivery-address requirements, and fundraiser arrangement in every announcement. Explain that the order deadline controls whether a shirt arrives in time and that shipping time begins after an individual order is placed. Send one reminder before closing and one confirmation after the store closes. Families should know whom to contact for a payment problem, address change, damaged item, or late shipment.
Common problems and practical fixes
- Unapproved artwork: pause collection, obtain written school authorization, and replace the proof before charging families.
- Missing sizes or payments: mark the order incomplete, contact the household by the stated deadline, and do not include it in a paid bulk count until the treasurer confirms payment.
- Quote that omits fees: request an all-in invoice showing setup, decoration, shipping, and tax separately.
- Bulk quantity changes after cutoff: ask whether the supplier permits additions, substitutions, or returns; document any price change before agreeing.
- Delivery arrives unsorted: use the master spreadsheet and two-person verification rather than handing out packages from memory.
- Late shipment: communicate the confirmed status, ask about expedited or split delivery, and give families a realistic alternative instead of an unverified promise.
- Tax-exemption rejection: identify the legal purchasing entity, submit the required documentation, and update the budget for tax if approval is not granted.
Use blank shirts only when the project is truly DIY
Youth blank T-shirts can be a reasonable sourcing route when organizers intend to apply their own approved artwork through a school craft activity or local decorator. They do not replace a custom apparel printer when families expect finished, school-branded garments. Before choosing blanks, confirm fabric compatibility with the planned decoration, the available youth size range, and who will apply and quality-check every shirt. A DIY plan also needs a separate materials budget, workspace, adult supervision, and enough curing or drying time before distribution.
