Start with a governed pilot, not an unrestricted chatbot rollout. Inventory proposed uses, classify the data involved, approve tools and vendors, train the people who will use them, require human review for consequential work, test ordinary and adversarial cases, and expand only when the evidence supports it. NIST’s AI Risk Management Framework organizes this lifecycle as Govern, Map, Measure, and Manage.
That approach lets a company capture useful productivity gains while reducing the chances that confidential data, fabricated claims, biased recommendations, security weaknesses, or unreviewed AI text reach employees, customers, regulators, or the public.

Why a staged program is safer than an informal rollout
Generative AI can draft, summarize, translate, classify, write code, and answer questions quickly. It can also produce plausible but false statements, expose information through prompts or outputs, reproduce harmful bias, infringe intellectual-property rights, or create a misleading impression that a person or department approved its work.
NIST’s Generative AI Profile identifies risks that deserve explicit treatment: confabulation (often called hallucination), data privacy, information integrity and security, intellectual property, harmful bias, toxicity, homogenization, and weaknesses introduced through the wider value chain. A tool that is acceptable for formatting a public document may be inappropriate for screening applicants, handling health information, or making a customer commitment.

Use the same lifecycle for every system, including an internal application, an API embedded in a workflow, a browser assistant, or a consumer account used by an employee. NIST describes its framework as voluntary, rights-preserving, non-sector-specific, and use-case agnostic. It is a structure for making decisions, not a permission slip to deploy any particular model.
Govern: assign accountability before approving a tool
Name decision owners
Appoint an accountable executive who can accept or reject risk and an operational owner who maintains the system day to day. Include information security, privacy, legal or compliance, human resources, procurement, accessibility, IT, and representatives of workers affected by the use case. For financial services, add people who understand recordkeeping, customer communications, market-conduct rules, and model-risk controls.
Make ownership specific. The register should identify who approves a use case, who configures the system, who reviews outputs, who handles incidents, and who can suspend it. “The business” is not an accountable owner.
Publish a short, enforceable policy
Employees need a policy they can apply while working, not a statement that merely says to “use AI responsibly.” Cover:
- Approved systems and approved business purposes.
- Prohibited uses, such as making unreviewed employment, credit, insurance, health, safety, eligibility, or legal decisions.
- Data classes that may not be entered, including confidential, personal, regulated, privileged, authentication, and customer-account information unless a separately approved system and legal basis exist.
- Retention, deletion, access, logging, and account requirements.
- When a qualified human must review, edit, approve, or reject output.
- When customers, workers, or other affected people must be told that AI was used.
- How to report an incident, suspected leakage, biased result, prompt injection, or inaccurate output.
- Consequences for intentional misuse and protection for good-faith reporting.
Maintain an AI system register
Record each use case and update the entry when the model, workflow, data, or vendor changes. At minimum, capture:
- Business purpose and process owner.
- Model, vendor, version, material configuration, and deployment date.
- User groups and people affected by decisions or communications.
- Input and output data classes, geographic exposure, and legal basis where personal data is involved.
- Risk rating, controls, human-review point, and fallback process.
- Test set, results, unresolved limitations, incidents, and approval evidence.
- Next review date and conditions that trigger an earlier review.
Map the use case and the data before choosing a model
Start with reversible assistance
Good first pilots are tasks where an error is easy to detect and correct and no person loses a right or opportunity because of the output. Examples include brainstorming, formatting, summarizing non-sensitive material, preparing a translation draft, or suggesting code in a controlled repository. Keep the original material and require an employee to check the result.

Separate these uses from systems that screen applicants, evaluate workers, determine eligibility, process health or financial information, or send commitments to customers. The latter affect people directly and need a higher risk rating, stronger evidence, and a defined human decision-maker.
Classify every input
Use labels that employees can understand:
- Public: information already approved for public release.
- Internal: routine company information whose disclosure would cause limited harm.
- Confidential: non-public business, pricing, strategy, contract, or operational information.
- Personal: information about an identifiable employee, customer, applicant, or other person.
- Regulated or privileged: data covered by financial, health, employment, legal, security, or sector-specific obligations.
Default to not entering confidential, personal, regulated, or privileged material. An exception requires an approved system, a contract that addresses data use and retention, access restrictions, a documented legal basis where required, and a defined deletion and audit process. Redaction or synthetic examples can allow a pilot without exposing live records.
Assess the consequences of an error
For each use, ask what happens if the output is wrong, discriminatory, disclosed, unavailable, or later impossible to reproduce. Compare data sensitivity, impact on people, reversibility, error cost, human-review feasibility, auditability, vendor terms, security controls, version stability, accessibility, geographic and legal exposure, and operating cost. A drafting assistant should not inherit the controls designed for worker monitoring, but neither should it bypass basic data and security rules.
Select and configure tools with procurement controls
Obtain written vendor information before production use. Ask specifically about:
- Whether customer inputs and outputs are used to train or improve models, and how that setting is controlled.
- Retention periods, deletion requests, backups, and support-access procedures.
- Identity, role-based access, administrator controls, encryption, network isolation, and audit logs.
- Incident notification timing, subcontractors, data centers, cross-border transfers, and applicable governing law.
- Intellectual-property terms for inputs, outputs, indemnities, and restrictions on use.
- Service continuity, export options, outage procedures, and the process for changing models.
- Accessibility features, language coverage, safety controls, and documentation of known limitations.
Use enterprise controls where they are available. Block unsanctioned browser extensions and consumer accounts for sensitive work through identity, endpoint, network, and data-loss-prevention controls. Procurement should record the exact model version and material settings because a vendor can change behavior without changing the product name.
| Decision question | Evidence to require | Reason |
|---|---|---|
| Will our data train the provider’s models? | Contract language and an enforceable setting, not a marketing description | Training use can change confidentiality and intellectual-property risk |
| Can we restrict who sees prompts and outputs? | Role-based access, administrator controls, and access logs | Prevents unnecessary internal disclosure |
| Can we investigate an incident? | Prompt/output logs, retention rules, export capability, and notification terms | Supports response, audit, and correction |
| Can the service be replaced? | Data export, documented interfaces, and continuity commitments | Reduces lock-in and outage exposure |
| Will behavior remain stable? | Versioning, change notices, evaluation access, and rollback options | Model changes can invalidate prior testing |
Measure before launch: build evidence, not confidence
Create a test set from real task patterns, with sensitive information removed or replaced. Include ordinary examples, difficult edge cases, different languages and accessibility needs, and deliberately adversarial inputs. Keep the prompt, output, model and version, evaluator, date, score, and remediation in an evidence log.

Test these properties
- Factual accuracy: Are claims supported by an authoritative source or the supplied records?
- Refusal and escalation: Does the system decline unsafe requests and route uncertain cases to a person?
- Privacy: Can it reveal information from prompts, connected files, conversation history, or another user?
- Prompt-injection resistance: Can hostile text in a document or web page override the intended instructions?
- Security: Can generated code, links, or commands introduce vulnerabilities or phishing risk?
- Fairness: Do error, refusal, ranking, and quality rates differ materially across relevant groups?
- Accessibility and language coverage: Does the system work for users with disabilities and the languages your process requires?
- Reliability: Does it remain usable under normal load, and is there a manual fallback?
Have subject-matter reviewers score outputs against written criteria. Define a launch threshold and a stop rule before looking at results. For example, a single confirmed privacy leak, an uncorrected discriminatory recommendation, or an inability to reconstruct a customer-facing answer can pause the pilot regardless of average quality.
NIST lists trustworthy AI characteristics that are useful acceptance criteria: validity and reliability; safety; security and resilience; accountability and transparency; explainability and interpretability; privacy enhancement; and fairness with harmful bias managed.
Keep hallucinations and harmful outputs away from customers
Treat output as a draft
Require a named employee to verify every external claim, number, quotation, calculation, eligibility statement, recommendation, and commitment. For financial or regulated communications, verification should use the approved source of truth, not the model’s explanation of where it got an answer. Preserve the source and the final approved version.

Mandatory human approval should cover legal, financial, employment, health, safety, customer-account, eligibility, and other consequential outputs. A reviewer must have authority to edit or reject the text and a clear escalation path to legal, compliance, security, or a subject-matter expert. Do not let a system both generate and automatically approve a high-impact decision.
Control retrieval and automation
Limit connected data to the minimum necessary, apply document permissions before retrieval, and separate instructions from untrusted content. Disable autonomous sending, payments, account changes, code deployment, or record deletion during a pilot. If automation is later justified, require transaction limits, a second-person approval for high-value actions, immutable logs, and an immediate shutdown method.
Disclose appropriate AI use
Tell people when they directly interact with certain AI systems or when generated or manipulated content could otherwise be mistaken for human-created material. The disclosure should be understandable, timely, and placed where the person makes a decision about the content.

Address privacy, copyright, security, and bias explicitly
Privacy
Collect and expose only the data needed for the task. Remove names, account numbers, credentials, precise locations, and other identifiers when they are not necessary. Do not assume that deleting a chat removes provider backups or administrator logs; confirm the retention terms. Give people a way to correct information and investigate suspected disclosure.
Copyright and intellectual property
Do not ask a model to reproduce paywalled, confidential, or third-party material merely because it can. Verify rights to training examples, uploaded documents, and generated assets. Review output for copied passages, incompatible licenses, confidential similarities, and required attribution. Keep a record of the sources and human edits for material that will be published or shipped.
Security and prompt injection
Train users to treat instructions inside emails, documents, web pages, and retrieved files as untrusted content. Never paste secrets or run generated commands without review. Use least-privilege service accounts, sandbox code execution, dependency scanning, outbound filtering, and logs. A model’s confident explanation is not evidence that a command is safe.
Bias, accessibility, and worker impact
Test error rates and quality across relevant demographic, language, disability, and communication groups. Do not use a proxy, such as writing style or availability, as an unexplained stand-in for protected characteristics. Provide an accessible alternative and a human appeal route. Consult affected workers before introducing monitoring, evaluation, scheduling, or hiring tools.
Independent reader supportYour contribution helps us test, update, and keep practical guides available for everyone.Train employees by role and refresh the training
Training is a control, not a one-time presentation. The European Commission says EU AI Act Article 4 requires measures supporting AI literacy for staff and other people operating or using AI on an organization’s behalf. The obligation has applied since February 2, 2025. Local employment, privacy, accessibility, copyright, and sector rules may impose additional duties.

Core curriculum
- What the approved tool can and cannot do, including known failure modes.
- Prompting, source checking, calculation checking, and recognizing fabricated citations.
- Confidential-data handling, redaction, retention, and account rules.
- Copyright, attribution, licensing, and use of third-party material.
- Phishing, prompt injection, unsafe code, and suspicious links.
- Bias, accessibility, prohibited uses, and the effect on workers and customers.
- Human-review thresholds, disclosure wording, escalation, and stop-work authority.
- How to report an incident or near miss without fear of retaliation for good-faith reporting.
Make exercises role-specific: a developer should practice reviewing generated dependencies; a customer-service worker should verify account and policy claims; a manager should recognize when an employment decision requires human assessment. Keep attendance, exercises, assessment results, and policy acknowledgements as internal records. Manage the system after launch
Production approval is the start of monitoring, not the end of governance. Track incidents, near misses, complaints, override and escalation rates, factual-error samples, disparate error rates, downtime, access anomalies, and changes in vendor terms or model versions. Review a sample of outputs on a schedule appropriate to the risk.
Provide one reporting channel that accepts screenshots, prompts, outputs, affected records, and the reporter’s contact details. Triage immediately for privacy leakage, security compromise, discriminatory impact, customer harm, or regulated reporting obligations. Preserve evidence, suspend the workflow when necessary, notify affected parties under applicable rules, correct the output, and record the root cause.
Reassess after a major model update, data-source change, workflow redesign, incident, new jurisdiction, or change in the people affected. A model that passed testing last year may not pass after its provider changes the underlying version or safety settings.

A practical 90-day rollout plan
Days 1–30: establish control
- Name the executive and operational owners and form the cross-functional review group.
- Publish the interim policy, prohibited-input list, reporting route, and human-review rule.
- Inventory existing AI use, including unsanctioned accounts and browser extensions.
- Choose one or two reversible, low-sensitivity pilots and define success and stop criteria.
Days 31–60: test and train
- Complete vendor due diligence and configure identity, retention, logging, and access controls.
- Build the representative and adversarial test set and have subject-matter reviewers score it.
- Train pilot users with practical exercises and record completion and assessment.
- Document limitations, fallback procedures, escalation contacts, and disclosure language.
Days 61–90: controlled operation
- Run the pilot with mandatory review and no autonomous high-impact actions.
- Log outputs, overrides, incidents, near misses, complaints, and measurable benefits.
- Hold a formal go, revise, or stop decision against the pre-set thresholds.
- If expanding, update the register, retest changed components, train the next user group, and schedule the next review.
When to stop or narrow a deployment
Pause the system when you cannot identify an accountable owner, cannot control sensitive data, cannot reconstruct what happened, cannot provide meaningful human review, or cannot correct a harmful result promptly. Narrow the scope when quality is adequate only for some languages, teams, or data classes. A smaller workflow with reliable controls is safer and often more valuable than a broad rollout whose failures no one can explain.
Frequently Asked Questions
Can employees use a personal AI account for company work?
Only for material that the policy classifies as safe for that service. Personal accounts generally lack the organization’s retention, access, logging, contractual, and incident-response controls, so they should not receive confidential, personal, regulated, or privileged information.
What evidence should an auditor or regulator be able to see?
Keep the use-case register, approval and risk assessment, vendor terms, model and configuration versions, training records, test prompts and outputs, reviewer scores, incidents, corrective actions, disclosures, and review dates. The record should show who decided, what was tested, what limits applied, and how the system was monitored.

How often should a workplace AI system be retested?
Set a schedule based on risk and retest immediately after a model, data, workflow, vendor-term, legal, or user-population change, and after a material incident or near miss. High-impact systems need more frequent sampling than reversible drafting tools.
