Evaluate an AI deployment as a specific business experiment, not as a referendum on “AI” in general. Define one workflow and a valuable outcome, record a pre-AI baseline, compare users with a credible non-user or staggered rollout, and track quality, rework, customer results and worker effects alongside time or volume. Then segment the results by role, experience, task and actual use before converting any change into dollars.
Published field studies show why this discipline matters: AI effects range from no average profit change to substantial gains in narrowly defined tasks. A percentage from another company is context, not a forecast for yours. Your decision should rest on measured incremental value after software, integration, training, oversight and unintended-effect costs.

What does “AI productivity” mean in a business?
Productivity is valuable, acceptable output per unit of input. Depending on the workflow, that may mean issues resolved per paid hour, completed and accepted software tasks per developer-week, qualified orders per marketing hour, or cost per successful customer outcome. It is not simply the number of prompts, lines of code, emails sent or hours removed from a timesheet.
Start by writing the causal question in one sentence: “For this role doing this task with these inputs, does access to this AI capability improve this primary outcome without unacceptable changes in quality, risk or employee experience?” That wording prevents a company-wide “AI adoption” label from hiding several unrelated interventions.

Separate four kinds of change
- Use: whether eligible workers actually use the tool, on which tasks and how often.
- Time: minutes per task, overtime, queue time or cycle time.
- Output: completed work, resolved cases, shipped features or conversions.
- Outcome: accepted quality, customer retention, revenue, profit, safety or another business result.
A tool can reduce email time without changing the quantity or composition of a worker’s tasks. Conversely, it can increase visible output while creating more defects or support work. Measure each layer rather than treating one as a proxy for all the others.
How do I choose an AI workflow to evaluate?
Choose a bounded, repeatable workflow with a clear hand-off and an observable definition of success. A good first pilot has enough volume to measure change, a stable process, and an AI feature that can be switched on for some work or some people without changing everything else at once.
The Tool Desk

- Name the role and task: for example, “tier-one agents classify and answer billing tickets,” not “customer service uses AI.”
- List inputs and constraints: source systems, data sensitivity, approval rules, service-level targets and cases that must be escalated.
- Define completion: a ticket counts only when the customer receives an answer that passes the existing audit; a coding task counts only when it is merged and accepted.
- Choose one primary outcome: issues resolved per paid hour, accepted tasks per week, conversion rate or cost per successful outcome.
- Set guardrails: error and rework rates, customer sentiment, retention, privacy incidents, overtime and employee well-being.
A task with no agreed completion rule cannot produce a credible productivity estimate. If managers disagree about what “done” means, resolve that disagreement before deployment.
Match the AI capability to the bottleneck
Generative drafting may help when writing is the constraint; retrieval may help when finding approved information is slow; classification or routing may help when queues are the constraint. Do not infer that a capability that helps one bottleneck will improve a different task. Record the exact model, interface, integrations and permission settings used in the pilot so the intervention is reproducible.
What baseline should I establish before enabling AI?
Measure the same task under ordinary conditions before access changes. A baseline should cover enough normal workload to capture day-to-day variation, staffing mix, seasonality and existing quality controls. Use the metrics you will use after launch, not a convenient measure that disappears once the tool is installed.
Build a baseline record
- Task volume and eligible hours, by person or team where lawful and appropriate.
- Cycle time or handling time, including waiting and hand-off time if those affect capacity.
- Accepted-output rate, audit score, defect rate, rework and escalation.
- Customer measures such as satisfaction, sentiment, retention or conversion.
- Worker measures such as overtime, schedule spillover, absence and reported workload.
- Operating costs, including labor, existing software and quality-assurance time.
Keep the measurement definitions and extraction queries fixed. Note unusual events such as a product launch, outage, policy change, staffing change or holiday period. Without that log, a coincident change can be mistaken for an AI effect.
Use a comparison when practical
The strongest operational design randomly assigns eligible work or workers to AI access and a control condition, or staggers access in a randomized rollout. If randomization is not feasible, select a comparison group that performs the same work and document differences in experience, workload, geography, shift and customer mix. Measure both groups over the same dates and adjust for pre-existing differences rather than comparing a post-launch number with an old company average.

Protect service and fairness: do not withhold a safety-critical capability, required accommodation or legally mandated service merely to create a control. A delayed rollout, an opt-in lottery among volunteers, or a comparison of otherwise eligible queues can preserve a valid counterfactual while meeting operational obligations.
Which metrics show whether productivity really improved?
Use one primary outcome and a small set of guardrails. The table below gives examples; select measures that fit the workflow and keep their definitions unchanged during the pilot.
| Metric family | Example calculation | What it reveals |
|---|---|---|
| Throughput | Accepted cases ÷ paid handling hours | Whether more usable work is completed for the same labor input |
| Cycle time | Median time from assignment to accepted completion | Speed, including queue and hand-off delays |
| Quality | Audit-passing outputs ÷ audited outputs | Whether output meets the existing standard |
| Rework | Returned, corrected or escalated items ÷ completed items | Hidden downstream labor and failure cost |
| Customer result | Conversion, retention, sentiment or first-contact resolution | Whether internal efficiency creates external value |
| Adoption | Eligible workers completing at least one defined AI-assisted task | Exposure and actual use; access alone is not adoption |
| Worker effect | Overtime hours, schedule spillover, absence or survey score | Whether “time saved” becomes sustainable capacity or simply different work |
| Risk event | Privacy incidents, policy violations or unsafe recommendations per 1,000 tasks | Whether the application is acceptable to operate |
Report counts and rates with denominators. “Twenty fewer defects” is uninterpretable without the number of items reviewed; a conversion change needs the eligible-visitor count and the same attribution window.

A short, documented pilot turns an attractive demonstration into a decision-quality estimate. The following sequence works for a single workflow and can be extended when the work is seasonal or the learning curve is long.
- Write the decision rule. Before access is granted, state what result would justify expansion, continuation, redesign or shutdown. Include a minimum quality level and a maximum tolerable risk rate, not just a speed target.
- Freeze definitions and instrumentation. Create a data dictionary for the primary outcome, guardrails, exposure, costs and dates. Verify that existing systems capture task IDs, timestamps and acceptance decisions consistently.
- Collect the baseline. Record the pre-AI period and explain anomalies. If the task changes frequently, stratify the baseline by case type or difficulty so the post-period has a fair mix.
- Assign exposure. Randomize workers, cases or rollout timing when practical. If using a non-random comparison, document eligibility and measure the groups’ pre-period outcomes side by side.
- Train and provide a settling period. Record training hours, prompt or process changes and the date the tool became usable. Analyze an initial learning window separately from the steady-use period.
- Track actual use. Capture AI-assisted task IDs, accepted suggestions, overrides and task fit. A license, login or browser extension does not prove that the intervention affected the measured work.
- Audit quality and side effects. Sample outputs using the same rubric as the baseline. Log rework, escalations, customer feedback, data-handling incidents and overtime; investigate severe events immediately rather than waiting for the final analysis.
- Analyze by assignment and by use. The assignment-based estimate answers the effect of offering access. A use-based analysis describes what happened among adopters but can be biased because motivated or higher-performing workers may use the tool more.
- Segment before averaging. Break out role, experience, baseline performance, task type, shift and adoption when sample sizes support reliable estimates. Label small groups as exploratory instead of presenting unstable percentages.
- Translate to a decision. Convert the measured incremental outcomes into value, subtract recurring and one-time costs, and document assumptions. Decide whether to expand, change the workflow, run a longer test or stop.
What do published field studies actually show?
Published estimates are useful for forming hypotheses and choosing guardrails. They are not interchangeable benchmarks: each uses a different task, population, intervention, outcome and time period.
| Setting and source | Reported result | Important qualification |
|---|---|---|
| Knowledge work and email; NBER Working Paper 33795, issue May 2025, revised November 2025 | Across 66 firms and 7,137 knowledge workers, the 80% of treated workers who used the integrated generative-AI tool in the second half of a six-month experiment spent two fewer hours on email per week and worked less outside regular hours. | Individual-level access did not shift the quantity or composition of tasks. The result is a time-use change in that setting, not a demonstrated revenue or output gain. Some authors were Microsoft employees; the paper says Microsoft reviewed it for privacy concerns while authors retained discretion over results and estimates. |
| Customer support; NBER Working Paper 31161, April 2023 working-paper issue, journal version 2025 | Issues resolved per hour rose 14% on average and 34% for novice and lower-skilled agents. | There was little or no effect for the most experienced and higher-skilled agents. The study also examined customer sentiment and retention. It covered one firm and one assistant. |
| Software development; Microsoft Research summary, June 2025; journal publication online 2026 | Three randomized field experiments at Microsoft, Accenture and an anonymous Fortune 100 company reported a combined 26.08% increase in completed tasks across 4,867 developers. | Individual experiments were noisy and varied. Adoption and gains were greater among less-experienced developers. The finding is specific to coding assistants and those settings. |
| Coding; Bank for International Settlements Working Paper 1208, September 4, 2024 | The CodeFuse field experiment measured a 55% increase in lines of code for programmers using the LLM. | Statistical significance was concentrated among junior staff. Lines of code were the measured output; the result does not establish better code quality or a universal software-productivity gain. |
| Online retail; Columbia Business School summary of experiments in 2023–2024 | Generative-AI enhancements across seven consumer-facing workflows produced sales treatment effects from 0% to 16.3%, with positive effects consistent with higher conversion. | The effects came from one retailer’s scale and workflows. Across the four applications with positive effects, the summary estimated approximately $5 in annual incremental value per consumer. |
| Entrepreneurs in Kenya; Management Science, published online 2026 | The study could not reject a null hypothesis of no average effect on revenue and profit. | Effects differed by baseline performance: lower-performing entrepreneurs did worse, while higher-performing entrepreneurs may have benefited. Access to advice alone did not guarantee gains. |
These findings point to a practical rule: preserve the task, population, outcome, design and date whenever you cite an external percentage. There is no single published figure that can serve as a general “AI productivity impact” for every business.
Why should results be segmented by role, experience and adoption?
An average can conceal opposite effects. A tool that supplies missing domain knowledge may help a novice more than an expert, while an expert may spend time checking suggestions and gain little throughput. Baseline performance can matter as much as job title.

Minimum useful cuts
- Role and task: separate support, sales, engineering, finance and administrative workflows rather than pooling them.
- Experience: report tenure, skill band or prior performance where those classifications are already used and legally appropriate.
- Baseline performance: compare pre-pilot quality or throughput bands; avoid labeling people permanently from a short period.
- Adoption: distinguish assignment (offered access), activation (used at least once) and sustained use.
- Case mix: control for difficulty, customer segment, language, product and shift.
Pre-specify the most important segments to reduce “winner’s subgroup” reporting. For small teams, combine several pilot cycles or report ranges and confidence intervals rather than a precise-looking percentage based on a handful of observations. Protect individual privacy by reporting groups large enough to prevent re-identification and by using results for process decisions, not automatic employee ranking.
How do I test the AI application itself, not just the business metric?
A productivity number can improve while the application behaves unreliably. Test the system’s behavior, data handling and human interface alongside the operational outcome. NIST’s Assessing Risks and Impacts of AI (ARIA) pilot describes model testing, red teaming and field testing, with dialogue annotation, tester questionnaires and measurement trees as ways to connect observed behavior to risk and impact measures.
Application checks to include
- Accuracy and coverage: test representative easy, difficult and edge cases; record abstentions and unsupported answers.
- Grounding and provenance: verify that retrieved facts come from approved sources and that users can see when a response is uncertain.
- Safety and privacy: red-team prompts for confidential-data leakage, unsafe instructions, discriminatory recommendations and policy bypasses.
- Human control: confirm that users can edit, reject and escalate outputs, with an audit trail for consequential actions.
- Drift: repeat tests after model, prompt, data-source or policy changes.
- Usability: ask testers whether the interface helps or adds checking time, and annotate conversations to locate failure patterns.
Connect each test to a business guardrail. For example, a hallucinated billing policy is not merely a model error; it can create rework, refunds or regulatory exposure. Stop or redesign the workflow if a severe failure exceeds the threshold in your decision rule, even when average throughput is positive.
How do I convert a measured change into business value?
Translate operational results only after quality and side effects are accounted for. Start with the incremental number of successful outcomes, not gross activity. A simple model is:
Windows Errors? Fix Them Before They Spread
Repair common Windows errors and clear accumulated junk for a smoother, more stable PC - no reinstall needed.Free scan · no reinstallOutdated Drivers Are Slowing You Down
One free scan finds every outdated or missing driver and matches the right update for your exact hardware.Free scan · exact hardware matchnet annual value = (incremental successful outcomes × contribution value) + avoidable labor capacity value − recurring AI and operating costs − one-time implementation costs − quantified rework and risk costs
Use the contribution margin or avoided cost that actually applies to your business, not revenue alone. If time is saved but staffing, service hours and workload do not change, the immediate value may be capacity for additional work rather than payroll savings. State whether the benefit is cash savings, deferred hiring, faster service, higher conversion or an option to scale.
Include every material cost
- Per-seat, usage or API charges and minimum commitments.
- Integration, data preparation, security review and monitoring.
- Training, prompt or workflow design, and time spent checking outputs.
- Quality assurance, escalation and rework created by incorrect suggestions.
- Change-management effort and temporary productivity loss during learning.
- Legal, compliance, insurance or incident-response costs where relevant.
Run sensitivity cases for adoption, outcome lift, cost per use and failure rate. A result that is attractive only under the most optimistic adoption assumption should be labeled fragile. Conversely, a modest lift with low operating cost and strong quality may be worthwhile even if it does not resemble a headline percentage from another industry.

What can make an AI pilot look successful when it is not?
Counting access instead of use
Licenses, logins and training attendance measure exposure, not treatment. Instrument task-level use and report how many eligible tasks actually involved the AI capability.
Free tools Windows power users keep installed
One-click scans. No signup required.
Using volume without acceptance or rework
More drafts, tickets closed or lines of code can shift work downstream. Pair every volume metric with an acceptance, defect, escalation or customer-result measure.
Comparing different work
If the AI group receives easier cases or a different season, its higher rate is not a causal effect. Stratify by case type, randomize assignment or use a documented comparison over the same dates.
Ending before learning stabilizes
Early results mix training friction with steady-state performance. Mark the learning period, record process changes and analyze later cycles separately.
Ignoring who benefits
An average gain can hide no effect for experts or harm for lower-performing users. Segment by experience and baseline performance, and avoid expanding to groups the pilot could not measure reliably.

Turning a study percentage into a budget promise
External estimates answer questions about their own samples. Use them to set hypotheses and sample-size expectations, never to book guaranteed savings or revenue in your forecast.

What should the final go-or-no-go decision contain?
A useful decision memo lets another manager reproduce the conclusion. Include:
- The exact workflow, eligible population, AI configuration and pilot dates.
- The primary outcome, baseline definition, comparison design and sample size.
- Assignment, activation and sustained-adoption rates.
- Estimated effect with uncertainty, plus quality, customer, worker and risk guardrails.
- Results by role, experience, baseline performance and task type where reliable.
- One-time and recurring costs, capacity assumptions and sensitivity cases.
- Observed failure modes, mitigations and unresolved evidence gaps.
- A specific next action: expand to named groups, redesign and retest, continue monitoring or stop.
Expand only the workflow and population for which the evidence is positive and acceptable. If the result is mixed, target the segment that benefited, change the process that caused rework, or run a better-controlled cycle. A disciplined “not yet” is a productive outcome when the measurement shows that access alone did not create value.
Frequently Asked Questions
Should I measure individual employee productivity during an AI pilot?
Use individual-level data for analysis only when it is lawful, necessary and communicated clearly. Prefer team or cohort reporting for decisions, suppress tiny groups that could reveal identities, and do not turn a noisy pilot estimate into an automatic performance rating.
How long should an AI productivity pilot run?
Run long enough to include the normal workload cycle and a distinct learning period; the correct duration depends on task frequency, seasonality and how quickly users become competent. Extend the pilot when outcomes are still changing after training or when rare quality failures need more exposure.
What if employees use an unapproved AI tool outside the pilot?
Treat outside use as a contamination risk rather than assuming the control group is untouched. Ask for voluntary, non-punitive disclosure, monitor approved-system logs and either adjust the analysis for known exposure or redesign the comparison.
Can time saved from AI immediately justify reducing staff?
Not by itself. Time becomes a cash saving only when workload, schedules or staffing costs actually change; otherwise it may create capacity for more service, shorter queues or higher-value work. Make workforce decisions after observing sustained demand, quality and employee effects.
