The reliable way to judge a jeweller is to connect seven tests: comparable-store demand, store productivity, margin quality, inventory risk, cash conversion, debt and liquidity, and resilience to commodity prices and consumer cycles. Revenue growth alone can be misleading when new stores, acquisitions or rising gold prices do the work. A financially healthy jeweller generally shows improving mature-store demand, disciplined inventory, earnings that convert to cash, debt that can be serviced through a weak season, and enough liquidity for leases and maturities.

What financial health means for a jewellery retailer

A jewellery retailer can look profitable while becoming more fragile. A store-opening program may lift sales even as sales per established location fall. Higher gold prices can increase the dollar value of inventory and revenue without improving unit demand. A large accounting profit can coexist with cash tied up in finished goods. Debt may appear modest until revolver borrowings, securitisations, lease liabilities and near-term maturities are included.

Evaluate the business as a chain of linked questions rather than as a single ratio:

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.
  • Are established stores and the online channel generating more demand, or is growth coming mainly from new locations and acquisitions?
  • Are gross and operating margins holding after promotions, freight, currency movements and commodity-cost changes?
  • Is inventory turning at a reasonable pace for the company’s merchandise mix, with limited aged stock and markdown exposure?
  • Do operating cash flow and free cash flow support capital spending, lease commitments and debt repayment?
  • Can the company meet interest, maturities and covenants if discretionary demand, credit performance or metal prices move against it?

The answers must be read together. A single “good” number cannot compensate for deteriorating comparable sales, obsolete inventory or a refinancing wall.

1. Start with comparable demand, not headline revenue

Read total revenue alongside merchandise revenue, services or financing revenue, and same-store sales. Same-store sales are intended to isolate locations that were operating in both comparison periods. Signet states that stores are generally excluded until their 12-month anniversary, but each company’s definition can differ on the treatment of e-commerce, currency translation, closures and other changes. Signet’s filing describes same-store sales as a major benchmark investors use to judge retail performance.

Build a revenue bridge

Ask management or the annual report to reconcile the change in reported sales into comparable-store sales, new-store contribution, closures, acquisitions, foreign-exchange translation, price or mix, and online growth. A useful bridge looks like this:

Driver Question to answer Why it matters
Comparable stores Did locations open for at least the company’s qualifying period sell more units or dollars? Shows underlying demand and store execution.
New locations How many stores opened, when did they open, and what sales did they add? Separates footprint expansion from productivity.
Closures and acquisitions Were sales lost, transferred or purchased from another operator? Prevents portfolio changes from being mistaken for organic growth.
Digital and services How are e-commerce, repair, financing or other services defined? Reveals whether growth has a different margin or credit risk.
Price and mix Did higher ticket prices, gold content or product mix lift dollars without lifting units? Distinguishes inflation and mix from customer demand.

For example, Signet reported FY2026 sales of $6.8136 billion and full-year same-store sales growth of 1.3%. The 1.3% figure is the more useful starting point for judging mature-store demand; the sales total still includes the effects of the company’s full footprint, digital activity, pricing and mix.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Check the definition before comparing companies

Two jewellers can publish “same-store sales” that are not directly comparable. One may include online sales assigned to a store; another may report digital separately. One may use constant currency while another uses reported currency. One may exclude stores until the 13th month, another until the 12-month anniversary. Record each definition beside the number before ranking companies.

2. Separate footprint growth from store productivity

Reconcile beginning and ending store counts with openings, closures, relocations, acquisitions and conversions. Then calculate sales per mature store, not merely sales per total store. A simple measure is:

Sales per mature store = comparable-store sales ÷ average number of mature stores

Use an average store count when the chain changed materially during the period. If the company reports four-wall profit or contribution, calculate the same measure for profit, while keeping corporate overhead separate.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Do not confuse scale with returns

Signet investor materials describe approximately 2,700 stores and more than $7 billion in expected annual revenue. That illustrates the scale at which footprint and productivity must be separated; dividing those rounded figures would produce only a rough illustration, not a store-level performance benchmark. The relevant question is whether newly opened stores reach mature sales and cash contribution within the company’s stated payback period.

Assess new-store economics

  1. List openings by quarter or fiscal year and identify the format, geography and expected investment.
  2. Compare each cohort’s sales ramp with mature-store sales, using a consistent period such as the first 12 or 24 months.
  3. Calculate four-wall cash contribution after store payroll, occupancy and local marketing, but before corporate overhead if that is how management presents it.
  4. Divide initial cash investment by annualised four-wall cash contribution to estimate payback.
  5. Test whether the payback changes when pre-opening costs, inventory investment, lease incentives and maintenance capital expenditure are included.

A chain can report rising total revenue while payback lengthens. That is a warning when the expansion depends on debt or leases, because each weak location adds fixed obligations even if customer demand softens.

3. Test whether margins are durable

Track gross margin, merchandise margin, operating margin, adjusted operating margin, selling and administrative expense, and average unit retail (AUR). Read GAAP figures first, then reconcile every adjusted measure to GAAP.

Measure What to calculate Diagnostic question
Gross margin (Revenue − cost of sales) ÷ revenue Are product costs, markdowns, freight and sourcing changes improving or worsening profitability?
Merchandise margin Merchandise gross profit ÷ merchandise revenue Are product sales earning more before services or financing effects?
Operating margin GAAP operating income ÷ revenue Does the store base cover selling, administrative and occupancy costs?
Adjusted operating margin Adjusted operating income ÷ revenue Which excluded items make the adjusted result different from GAAP?
AUR Merchandise sales ÷ units sold, where disclosed Is growth driven by more transactions, higher tickets or a richer mix?
Selling and administrative expense Expense ÷ revenue and expense per mature store Are labor, marketing, technology and headquarters costs scaling?

Normalize fiscal calendars, promotional intensity, currency and one-time charges. Jewellery often turns inventory slowly, so diamond and gold-cost movements may take time to flow through reported gross margin. A quarter with favorable input costs may not represent the economics of inventory purchased earlier, and a later quarter may absorb costs incurred before the price move.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Use the Signet figures carefully

Signet reported FY2026 GAAP operating income of $393.1 million on sales of $6.8136 billion. Dividing those figures gives an arithmetic operating margin of approximately 5.8%; that calculation is not a substitute for the company’s reported margin presentation and does not adjust for fiscal-calendar or mix effects. Compare the result with prior years and with the same definition used for peers.

Look for margin quality, not just expansion

  • Margin rising while comparable sales fall may reflect cost cuts, mix or temporary markdown timing rather than stronger demand.
  • AUR rising while units decline can indicate customers are trading up, inflation is lifting prices, or entry-level shoppers are leaving.
  • Adjusted margin rising while GAAP margin is flat requires a schedule of excluded restructuring, impairment, acquisition or other items.
  • Advertising, store labor and maintenance deferred during a weak period can make current margin look better while damaging future sales.

4. Stress-test inventory and its timing risk

Inventory is both a liquidity risk and a margin-timing issue. Finished jewellery can remain on hand for a long period, tying up cash and increasing the chance of markdowns, theft, damage or changing fashion. Metal and diamond costs can also change the replacement cost of goods before the existing stock is sold.

Calculate turnover and days

Use cost of sales, not revenue, when calculating turnover:

Inventory turnover = cost of sales ÷ average inventory

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Inventory days = 365 ÷ inventory turnover

Use average beginning and ending inventory where possible. A rising inventory balance is not automatically bad if stores and sales are growing at the same pace, but inventory growth that persistently exceeds comparable sales and gross-profit growth deserves investigation.

Inspect the composition

  • Separate finished goods, raw materials, work in progress and goods on consignment.
  • Review aged inventory by bucket, category, banner, geography and price point.
  • Track markdown reserves, shrinkage, write-downs and clearance sales.
  • Compare bridal, fashion, watches, precious-metal products and services because their turns and margin profiles differ.
  • Ask whether inventory is owned, financed, held by a vendor or pledged to a lender.

EZCORP’s FY2026 filing reported 3.1× inventory turnover and aged general merchandise below 1%. Those figures are examples of the disclosures to seek, not universal targets for every jeweller; business model, product mix and accounting treatment can make direct comparison inappropriate.

Interpret commodity-price effects

When gold prices rise, the value of replacement inventory and the ticket price of gold-containing products may rise. That can inflate revenue and inventory dollars without proving higher unit demand. Falling prices can create the opposite problem: goods purchased at a higher cost may require markdowns or produce weaker margins when sold. Ask how quickly cost changes flow into retail prices, whether the company hedges, and how much inventory was purchased before the latest price movement.

5. Connect earnings to cash

Profit matters only if it can ultimately fund inventory, stores, leases, taxes and debt service. Reconcile net income and operating income with operating cash flow (OCF) and free cash flow (FCF).

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Free cash flow = operating cash flow − capital expenditure

Then explain the bridge. Inventory purchases usually reduce OCF before the related sale is recognized. Payables, customer deposits, gift-card balances, receivables from financing programs, taxes, lease payments and restructuring cash costs can also move cash independently of reported earnings.

Use a cash-conversion checklist

  1. Start with net income and remove non-cash depreciation, amortisation, impairment and stock compensation.
  2. Identify working-capital changes, especially inventory, accounts payable, customer receivables and financing-related balances.
  3. Separate maintenance capital expenditure from growth capital expenditure where disclosed.
  4. Include cash taxes, restructuring, acquisition payments and other recurring cash items.
  5. Reconcile FCF to the company’s definition and note whether it excludes lease payments, securitisation flows or other obligations.
  6. Compare cumulative FCF with cumulative net income over several years rather than relying on one seasonal period.

Signet reported FY2026 free cash flow of $525 million alongside the sales and operating-income figures above. Determine how much of that cash came from earnings, inventory release, payable timing, lower capital expenditure or other working-capital movements before treating it as a recurring debt-paydown resource.

Watch for seasonal reversals

Jewellery sales can be concentrated around holidays, engagements and other events. Inventory may be built before the selling season and converted to cash afterward. Review quarterly cash flow and inventory, not only the year-end snapshot, and ask whether a strong year-end cash balance reflects a temporary seasonal peak.

6. Analyze debt, leases and liquidity together

Debt safety depends on cash generation, leases, maturities, interest burden and covenant capacity—not on a single debt-to-equity ratio.

Build a complete obligations schedule

Item What to record Why it belongs in the analysis
Funded debt Term loans, notes and current maturities Creates principal and interest requirements.
Revolver Drawn amount, total capacity and availability Shows liquidity today and the headroom available in a downturn.
Securitisations or asset-backed facilities Balance, borrowing base, advance rate and triggers Availability can contract when receivables or inventory weaken.
Lease liabilities Current and long-term operating and finance leases Stores carry fixed occupancy commitments even when sales fall.
Other obligations Pension, purchase commitments, guarantees and legal or tax liabilities where material Can compete with debt service for cash.
Cash Unrestricted cash, with restricted cash identified separately Only usable cash should reduce net debt.
Maturities Principal due by year and refinancing assumptions Near-term concentration can matter more than total debt.

Calculate consistent ratios

  • Gross debt: funded debt, current maturities, revolver draws and relevant securitisation balances.
  • Net debt: gross debt minus unrestricted cash; do not automatically net restricted cash.
  • Interest coverage: EBIT or EBITDA divided by cash interest expense, using the same numerator definition across periods.
  • Debt to EBITDA: gross or net debt divided by a clearly defined EBITDA; disclose whether leases are included.
  • Free-cash-flow-to-debt: FCF divided by gross debt, with the FCF definition stated.
  • Lease-adjusted leverage: debt plus lease liabilities minus usable cash, divided by the selected earnings measure, when that presentation reflects the company’s fixed-cost structure.

Reconcile adjusted EBITDA, adjusted debt and adjusted leverage to GAAP. An adjustment that appears once may not be comparable with an adjustment repeated every year.

Read covenants and maturities, not just balances

List each covenant, its testing date, the company’s headroom and the lender’s definition of earnings, debt and cash. Check springing covenants tied to revolver usage, borrowing-base tests, minimum liquidity, fixed-charge coverage and restrictions on dividends or acquisitions. A company can have enough cash on the balance sheet but limited practical liquidity if cash is restricted, inventory is ineligible collateral or a covenant blocks additional borrowing.

Signet says debt and adjusted-debt leverage ratios are key measures in its capital-allocation strategy and discusses a goal of adjusted leverage at or below 1.75× after retirement of funded debt. Treat that as Signet’s stated objective, not an industry-wide safe limit. There is no universal debt threshold for jewellers because lease intensity, seasonality, geography, credit exposure and lender definitions differ.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Stress debt service

  1. Reduce comparable sales and gross margin in a downside case.
  2. Increase inventory days and assume a cash outflow to rebuild or clear stock.
  3. Apply higher interest rates to variable-rate borrowings and refinanced maturities.
  4. Include contractual lease payments and maintenance capital expenditure.
  5. Remove proceeds from asset sales or other one-time sources.
  6. Check whether the resulting cash balance, interest coverage and covenant headroom remain adequate through the weakest season.

7. Check resilience beyond the base case

Read risk factors, subsequent events and lender disclosures, not only management’s headline strategy. A resilient jeweller can explain how it would respond to several pressures at once.

Risk Transmission to the financial statements Evidence to seek
Gold prices Changes product cost, ticket prices, inventory value and customer affordability. Hedging policy, pricing response, inventory age and margin sensitivity.
Diamond prices and availability Can affect product cost, markdowns, gross margin and working capital. Supplier terms, write-down history and category-level turns.
Discretionary demand Reduces traffic, units and full-price selling. Comparable sales by category, promotions and fixed-cost coverage.
Bridal-cycle changes Changes engagement and wedding-related demand over multiple seasons. Bridal share, lead times, conversion rates and inventory commitments.
Tariffs and supply disruption Raises landed cost or delays goods, potentially forcing substitutions or markdowns. Country exposure, sourcing concentration and contingency inventory.
Foreign exchange Changes reported sales, costs and translated debt or cash flows. Constant-currency disclosures and hedging coverage.
Consumer credit performance Can increase bad debts, reserves and funding needs when financing is offered. Delinquencies, charge-offs, reserve trends and receivable ownership.
Acquisitions Adds integration costs, goodwill, debt and potentially weaker stores. Purchase price, synergy evidence, impairment tests and post-deal cash flow.

How to compare jewellers fairly

Use a scorecard built on comparable definitions. The most useful axes are mature-store same-store sales, sales per mature store, merchandise and operating margins, AUR, inventory turnover, aged inventory, OCF and FCF conversion, net debt, lease-adjusted leverage, interest coverage, maturity concentration, store openings and closures, new-store payback, e-commerce mix, and geographic or currency exposure.

Normalize fiscal-week calendars before comparing periods. A 52-week year and a 53-week year can produce different reported sales and traffic patterns. Also normalize promotional calendars, acquisition timing, currency treatment, non-GAAP adjustments and whether leases are included in debt and EBITDA. If a peer does not disclose a metric, mark it as “not stated” rather than substituting a different measure.

A practical comparison table

Axis Preferred calculation Normalization required
Mature-store demand Company-defined same-store sales Store-age rule, e-commerce and currency treatment.
Store productivity Sales and four-wall contribution per mature store Average store count, format and geography.
Margin GAAP gross and operating margin plus reconciled adjusted figures Promotions, commodity-cost lag and excluded items.
Inventory Turnover, days, aged stock and write-downs Cost basis, category mix, consignment and model differences.
Cash conversion OCF and FCF relative to net income or operating income Working-capital seasonality, lease treatment and capex scope.
Leverage Net debt and lease-adjusted debt against a defined EBITDA Cash restrictions, securitisations, leases and adjustments.
Liquidity Cash plus available committed facilities less near-term needs Borrowing-base rules, covenants and maturity dates.

A repeatable evaluation worksheet

Use the following sequence when reading an annual report, quarterly filing and investor presentation:

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.
  1. Define the period. Record fiscal year-end, number of weeks, currency and whether the figures are GAAP, constant-currency or adjusted.
  2. Record demand. Capture total revenue, merchandise revenue, services or financing revenue, same-store sales and online sales.
  3. Reconcile the footprint. Document opening and closing store counts, openings, closures, acquisitions and relocations.
  4. Calculate productivity. Estimate sales per mature store and compare new-store cohorts with mature locations.
  5. Test margins. Track gross margin, operating margin, AUR, selling and administrative expense and every adjustment.
  6. Age inventory. Calculate turnover and days, then inspect aged stock, markdowns, shrinkage and category mix.
  7. Trace cash. Reconcile net income to OCF and FCF, explaining inventory, payables, receivables, capex and lease-related cash.
  8. Map obligations. Build a maturity schedule for debt, revolvers, securitisations, leases and other material commitments.
  9. Run downside cases. Combine weaker comparable sales, lower margin, slower inventory turns and higher interest expense.
  10. Write the conclusion in conditions. State what must remain true for the business to be healthy and which disclosure would change your view.

Signals that deserve caution

  • Total sales rise while same-store sales and sales per mature store decline.
  • Store count expands faster than four-wall cash contribution, or payback periods lengthen.
  • Inventory grows faster than sales, aged stock rises or markdown reserves lag the merchandise profile.
  • Adjusted operating income improves mainly because recurring costs are excluded.
  • Operating cash flow trails earnings for several periods without a clear investment explanation.
  • Free cash flow depends on reducing inventory or stretching suppliers rather than repeatable earnings.
  • Debt appears low only because lease liabilities or securitisation balances are omitted.
  • Interest coverage narrows, maturities cluster or covenant headroom is small under realistic downside assumptions.
  • Commodity, currency, tariff or consumer-credit risks are discussed qualitatively but not quantified.

What a credible growth story looks like

The strongest case is not simply a larger store network. It is a combination of improving mature-store demand, stable or improving margins after normalizing promotions and commodity timing, disciplined inventory, reliable cash conversion, and leverage that remains manageable after leases and maturities are included. If only the footprint is growing, treat the expansion as unproven until store productivity and free cash flow catch up.
