How to diversify an ASX share portfolio beyond technology stocks

The practical way to diversify a technology-heavy ASX portfolio is to map what you already own, identify overlapping exposures, then add investments whose companies, sectors, countries or asset-class risks are genuinely different. That may mean other Australian industries, a broad-market fund, international shares, bonds, cash or property exposure. The right mix depends on your goal, time horizon and tolerance for losses; there is no universally correct percentage.

Diversification can reduce the damage from one company, industry or country performing badly, but it cannot prevent losses. Use the process below to change your portfolio deliberately rather than buying an ETF simply because its label sounds broad.

What diversification changes—and what it cannot do

Diversification spreads money across investments that do not all respond to the same event. The Australian Securities and Investments Commission’s Moneysmart explanation of investment diversification puts it this way: “Diversification reduces the volatility of your portfolio, because different types of assets do well at different times.” A weak result from one holding may therefore have less effect on the whole account.

It is not a guarantee of a positive return. Share prices can fall, dividends can be cut or stopped, and a failed company can leave shareholders with little or nothing. A broad fund can decline when its entire market declines, while a fund covering one sector can fall when that sector is out of favour. Diversification addresses concentration risk; it does not remove market risk.

Step 1: Find out how technology-heavy your portfolio really is

List every exposure, not just each ticker

Make a current list of direct shares, ETFs, managed funds and substantial cash holdings. For each investment, record its value, the companies it owns, its sector classification, country exposure, currency exposure and whether distributions are reinvested. An ETF is an exposure to its underlying holdings, not a separate diversification category.

Then calculate each position as a percentage of the portfolio. A small direct holding can be much larger in economic terms if the same company also appears in an ETF or superannuation investment. Include employee-share plans and other accounts when they fund the same financial goals.

Measure company and sector overlap

Compare the top holdings of every fund with your direct shares. Add the percentages when the same company appears in more than one place. Repeat the exercise by sector. Moneysmart says the ASX has 11 sectors, with information technology one of them; that is a classification system, not a recommended allocation. You can read its share-selection guidance at Moneysmart’s choosing-shares page.

A portfolio can look diversified because it has several tickers while still depending on a handful of large technology companies, a single customer group, or one economic driver. Also note indirect exposures: a bank, property company or industrial supplier may still be sensitive to interest rates, construction activity or commodity demand in ways that are not obvious from its name.

Write down the concentration you are trying to fix

State the problem in one sentence, such as “most of my growth assets depend on Australian technology companies” or “my income and investments are both tied to the same domestic industry.” This keeps you from adding an investment that merely creates a second version of the original risk.

Ways to broaden an ASX portfolio

Route What can become different Checks before buying Main risks
Other Australian sectors Revenue sources and economic drivers outside technology Existing sector weights, company quality, cyclicality and overlap Australia remains one country and may be concentrated in a few large industries
Broad Australian-market ETF Many companies in one trade Index methodology, top holdings, sector weights and overlap with current positions The largest companies can still dominate; the whole Australian market can fall
International shares Countries, currencies, industries and business models unavailable on the ASX Country mix, hedging policy, fees, tax treatment and duplicated global holdings Foreign-market declines and exchange-rate movements
Bonds or fixed income Interest income and different sensitivity to equity prices Issuer quality, duration, maturity, liquidity and fund structure Interest-rate, credit and inflation risk
Cash Stability and readily available money Purpose, emergency needs, account terms and inflation impact Returns may not keep pace with inflation
Property exposure Rental or property-market exposure without relying only on technology shares Direct versus listed exposure, leverage, valuation and liquidity Property cycles, interest rates and access-to-cash constraints

Choose other Australian sectors deliberately

Adding companies from financials, healthcare, industrials, consumer businesses, energy, materials, utilities, telecommunications or other ASX classifications can reduce dependence on information technology. Do not assume every different sector behaves independently: several may be exposed to the same interest-rate, commodity, consumer-spending or regulatory shock.

Start with the business rather than a sector label. Read how it makes money, who its customers are, its debt, cash flow, competitive position and dividend policy. Moneysmart’s share guidance notes that prices can fall and dividends are not guaranteed. Buying a weak company solely because its sector is under-represented exchanges one concentration for another.

Consider a broad Australian-market ETF

A fund tracking a broad index can hold many securities in one transaction. That can be useful when you want market-wide exposure rather than selecting numerous individual companies. However, “broad” does not mean evenly weighted. A market-capitalisation-weighted index may allocate a large share to the biggest companies and sectors, including technology, so compare its current holdings with your portfolio before purchasing.

Read the fund’s product disclosure statement and the latest holdings file. Check the number of constituents, weighting limits, rebalance rules, sector caps and whether the index includes only Australian shares or another asset class. The ASX explains ETF mechanics in its ETF introduction module. A broad ETF remains exposed to falls across the market it tracks.

Add international shares for country diversification

Australia represents a small part of the world’s investable opportunities, according to Moneysmart. International shares can add companies, industries and economic conditions that are less available domestically. A global fund may also contain technology companies, so inspect its country, sector and top-company weights rather than treating “international” as automatically non-technology.

Currency matters. An unhedged overseas investment changes in Australian-dollar terms when the Australian dollar moves against the investment currency. That movement can increase or reduce your return, independently of the overseas share price. A hedged option reduces some currency movement but introduces its own implementation costs and tracking differences. Decide whether you want currency exposure as part of the diversification, and check the fund’s stated hedging policy.

Use bonds, cash or property only for a defined role

Fixed income, cash and property are among the asset classes discussed by Moneysmart. They can change the portfolio’s risk mix, but their proportions should follow your objectives and circumstances. Cash may be appropriate for a near-term purchase or emergency reserve; bonds may provide income and a different response to equity-market shocks; property exposure may suit a long-term plan but can be sensitive to financing costs and economic conditions.

Do not treat listed property securities as a risk-free substitute for cash. Their prices can fall like shares, and a property fund can have concentration in particular buildings, tenants or regions. Likewise, a bond fund can lose value when market interest rates rise, even though individual bonds have stated payments.

How to assess an ETF before adding it

ASX Investor Update reported more than 450 ETFs traded on the ASX in an article dated 27 August 2026. That count, reported by Annabelle Dickson, a Betashares Content Marketing Manager, describes the size of the menu—not product quality or a recommendation. Use the following questions for any candidate fund.

  1. What does it actually own? Read the holdings, constituent count, top-10 concentration, cash position and any derivatives or securities-lending arrangements. Confirm whether the exposure is shares, bonds, property securities, commodities or a combination.
  2. Where are the sector and country concentrations? Compare sector percentages and country weights with your existing portfolio. A global fund can duplicate your technology exposure; two Australian funds can own the same banks and miners. Add overlapping weights before deciding that a new ticker adds diversification.
  3. How is the index or portfolio constructed? Check whether holdings are market-cap weighted, equal weighted, screened, factor based, actively selected or capped by sector. Understand rebalance frequency and eligibility rules. Methodology determines what the fund will own when markets and company sizes change.
  4. What will it cost and how easily can you trade it? Review the management fee, transaction costs inside the fund, brokerage for your trade, bid–ask spread and typical trading volume. A low headline fee does not guarantee a narrow spread or good execution. The ASX provides an ETF course and trading overview at its ETF education page.
  5. Which risks are you accepting? Note market, sector, country, currency, interest-rate, credit, liquidity, leverage and tracking risks. Read the product disclosure statement for distributions, tax reporting, closure procedures and the consequences of an index change.

The ASX’s older ETF Module 4 gives a warning that remains useful: “You should consider your total exposure to a market sector, not just the exposure the sector ETF gives you.” Read the module at ASX Module 4 Australian ETFs. Its November 2013 publication date means product details should be checked against current documents.

A practical process for changing the portfolio

  1. Set the purpose and time horizon. Separate money needed soon from money invested for many years. A portfolio for a house deposit has different capacity for share-market losses than a retirement account decades away.
  2. Record your risk tolerance and loss capacity. Ask how much temporary decline you could financially and emotionally withstand without selling. Capacity depends on income stability, debt, emergency savings and upcoming commitments; willingness alone is not enough.
  3. Create a target mix by asset class and geography. Decide how much exposure you want to Australian shares, international shares, fixed income, cash and property. Treat the target as a planning framework, not a universal prescription.
  4. Choose the simplest implementation. You might use selected individual companies, one or more broad funds, or a combination. Prefer an approach you can monitor and rebalance consistently. More holdings do not automatically mean more diversification.
  5. Check overlap before each purchase. Download the proposed fund’s holdings and compare them with direct shares and other funds. Reject an addition if it mostly repeats the risk you intended to reduce.
  6. Place trades through an appropriate broker. Review the broker’s market access, brokerage schedule, order types, settlement arrangements and investor protections. The ASX explains ETF access and order mechanics through its ETF course; do not assume a particular broker or fee is suitable for you.
  7. Document the decision. Record why you bought, the intended role, acceptable concentration and the conditions that would cause a review. This discourages performance-chasing after a short-term price move.

Rebalancing without creating unnecessary damage

Different holdings will grow at different rates, so your actual weights can drift from the target. Review the portfolio on a schedule that fits your circumstances—many investors use an annual check—rather than reacting to every market headline. Rebalancing can mean directing new contributions to underweight areas, partially selling an overweight holding, or both.

Selling can create a capital-gains-tax consequence, and transaction costs can reduce the benefit of a small adjustment. Before trading, calculate the tax cost, holding period, available capital losses and brokerage. Keep records of purchase dates, cost bases and distributions. A tax professional can explain how the rules apply to your structure and jurisdiction; this article does not calculate your liability.

Common diversification mistakes

  • Counting tickers instead of exposures: five funds may own the same companies.
  • Assuming a sector ETF is defensive: it still carries sector-specific risk and can duplicate direct holdings.
  • Replacing technology concentration with one other concentration: a single commodity, property theme or narrow industry can be equally vulnerable.
  • Ignoring currency: unhedged international assets add Australian-dollar volatility; hedging does not make the investment risk-free.
  • Chasing last year’s winner: past performance does not establish a suitable future allocation.
  • Forgetting non-investment finances: job income, employer shares, a mortgage or a planned purchase may already create large exposure to one sector, country or interest-rate outcome.
  • Trading too often: frequent changes can increase costs, taxes and the chance of abandoning a sensible plan during a downturn.

An illustrative decision example

Suppose an investor holds several Australian technology shares and a domestic broad-market fund. The first step is to total the technology exposure across both sources and identify duplicated companies. If the broad fund already supplies substantial financials and materials exposure, buying a second fund focused on those same companies may add little.

The investor could then compare three distinct proposals: a broader international fund with its technology weight measured explicitly; a high-quality fixed-income fund for money not needed for immediate spending; and selected non-technology Australian companies researched individually. Each proposal must be tested against the investor’s horizon, ability to tolerate losses, fees, currency choice and tax position. The example demonstrates the decision process, not a recommended allocation or product.

When personal advice is warranted

General diversification principles cannot determine a suitable allocation for someone with particular debts, dependants, tax arrangements, superannuation holdings, employment restrictions or a short time horizon. Consider a licensed financial adviser if you need a personal recommendation, help comparing structures, or a plan for drawing income. Verify the adviser’s licence, fees and scope of service before engaging them.

Portfolio review checklist

  • Have I listed direct and indirect holdings across all relevant accounts?
  • What percentage is exposed to each company, sector, country and currency?
  • Does the proposed investment own anything I already own?
  • Is its methodology clear, and do I understand how it is weighted and rebalanced?
  • Have I checked management fees, trading costs, spreads and liquidity?
  • What happens if the market, currency, interest rates or a key sector moves against me?
  • Does the mix fit my goal, time horizon, loss capacity and willingness to accept volatility?
  • What tax and transaction consequences would rebalancing create?
  • When will I review the plan, and what evidence would justify changing it?
