How to diversify a portfolio across banking, defence, power and cement shares

The sound way to combine banking, defence, power and cement shares is to make a diversified market or multi-asset allocation the core, then use the four sectors as a controlled satellite allocation. There is no responsible universal percentage for each sector: the right weights depend on your goal, time horizon, ability to withstand losses, existing funds, tax position and country. Set an equity ceiling first, check overlap with current holdings, cap each company and sector, and rebalance when weights move outside bands you chose in advance.

Four sectors can reduce single-company risk, but they are not four independent bets. All can respond to domestic growth, interest rates, public spending and the overall equity market. Diversification lowers the damage from one weak holding; it does not remove equity losses. SEBI Investor describes the purpose plainly: “Diversification helps reduce the impact of poor performance in any single investment.” Investor.gov uses the similar warning, “Don’t put all your eggs in one basket,” and notes that a narrowly focused fund can remain concentrated.

What this four-sector strategy is—and is not

Banking, defence, power and cement represent different business models, but they share important economic drivers. Banks depend on borrowers, deposits and regulation; defence companies depend heavily on public procurement; power companies depend on tariffs, offtakers and capital-intensive projects; cement producers depend on construction demand and energy costs. A portfolio containing one share from each sector is therefore diversified by label, not necessarily by risk.

Use a core-and-satellite design. The core is a broad market fund, several broad funds, or a genuinely multi-asset allocation that spreads exposure across companies and, where appropriate, asset classes. The satellite is the portion reserved for your banking, defence, power and cement views. This keeps a sector thesis from determining whether you can meet a long-term goal.

  • Core: the default exposure that should remain suitable even when one sector thesis is wrong.
  • Satellite: a deliberately limited allocation for sector preferences, with written limits and a review process.
  • Cash and defensive assets: amounts needed for emergencies, near-term spending and debt obligations should not be treated as money available for equity satellites.

Investor.gov cautions that an ETF or mutual fund with a narrow focus may still be concentrated. Read the underlying holdings of every fund before adding individual shares; a bank-heavy index or infrastructure fund can quietly duplicate your intended satellite.

Set the portfolio’s risk budget before choosing sector percentages

1. Define the goal and deadline

Identify what the money must accomplish, when withdrawals begin and whether the date is flexible. A retirement account needed in a few months cannot carry the same equity exposure as money intended for a goal several decades away. SEBI’s investor guidance links allocation decisions to goals, risk tolerance, time horizon and market outlook.

2. Establish an equity ceiling

Start with the amount of your total financial assets that may be exposed to equity losses without forcing a sale at a bad time. Subtract an emergency reserve, near-term obligations and any debt repayment plan from the resources you are considering. Only the remaining risk capital can be divided between the core and the four-sector satellite.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

3. Inventory existing exposure

List every direct share, fund and retirement account. For each, record the look-through exposure to banks, lenders, utilities, power equipment, defence contractors, construction materials and large domestic projects. Also record geography, currency, customer concentration and whether the holding is state-linked or privately owned. Your new percentage should be calculated on the whole portfolio, not merely on the new cash.

4. Write a loss and concentration limit

Choose the largest decline you could tolerate without abandoning the plan, then set a maximum weight for one company and a maximum for one sector. A company limit protects you from an accounting shock, fraud, failed project or management change. A sector limit protects you from a common macro shock affecting several holdings at once. The limits are policy choices; they are not market forecasts.

How to translate the risk budget into percentages

A fixed recipe cannot be justified without your personal inputs. Instead, use a transparent calculation:

  1. Choose the percentage of total assets that may be in equities.
  2. Choose the percentage of that equity allocation reserved for sector satellites rather than the diversified core.
  3. Set the four sector targets within the satellite. If you begin with an equal, neutral split, each target is one quarter of the satellite allocation—not one quarter of your entire portfolio.
  4. Reduce a target when existing funds already provide substantial exposure, when the sector’s risks are poorly understood, or when the company and sector limits would be breached.
  5. Keep any unassigned amount in the diversified core rather than forcing it into a sector.

For example, call the satellite share of total assets S. An equal starting allocation is S × 25% to each sector. That arithmetic is a starting point for discussion, not a recommendation to buy four equal baskets. You can then tilt within the satellite only when you can explain the reason, the evidence you will monitor and the condition that would invalidate the thesis.

Banking shares: assess the credit and funding engine

A bank’s earnings are not determined by loan growth alone. Examine the quality and mix of lending, the stability and cost of deposits, net interest margin, asset quality, provisioning and capital adequacy. Rapid growth can look attractive while increasing future losses if underwriting standards weaken.

Questions for a bank holding

  • Is loan growth supported by deposits, or does the bank rely increasingly on expensive wholesale funding?
  • Are loans diversified by borrower type, industry and geography, or concentrated in one stressed segment?
  • Are non-performing assets, restructurings and provisions moving in a direction consistent with the reported profit?
  • Does capital provide a cushion for losses and growth, and is management retaining enough earnings to support it?
  • How exposed is the bank to regulation, cyber incidents, technology outages and changes in digital distribution?

Interest-rate cycles can affect both the cost of deposits and the yield on loans. A bank that performs well in a benign credit environment can still disappoint when funding costs rise or borrowers refinance. Review these indicators at each earnings release rather than relying on a single price-to-book or earnings multiple.

Defence shares: treat order books as a pipeline, not revenue

Defence companies can offer long-duration demand, but the sector is often a concentrated satellite because a small number of government customers and programs can determine results. An announced order is not the same as delivered revenue or cash collection.

Due diligence for defence exposure

  • Order-book quality: distinguish funded, contracted work from prospects, letters of intent and bids. Check customer concentration and the delivery schedule.
  • Conversion and execution: compare historical orders with actual revenue, margins, milestones and penalties. Delays can shift revenue across reporting periods.
  • Procurement and export policy: changes in domestic procurement rules, import policy or export approvals can alter the addressable market.
  • Working capital: inspect receivables, inventory and contract advances. Growth that consumes cash may require new borrowing or equity.
  • Research intensity: assess whether research spending produces proprietary capability, certifications and repeat programs rather than one-off prototypes.
  • Valuation: a large order book does not guarantee an attractive return if the market price already discounts years of flawless execution.

Spread defence exposure across different customers, platforms and stages of the supply chain where possible. Avoid counting several suppliers to the same program as independent risks.

Power shares: separate regulated cash flow from project risk

Power demand is rising, while the investment mix is changing. The International Energy Agency reported that 83% of India’s power-sector investment went to clean energy in 2024 and that non-fossil generation capacity reached 44% in 2024. Those figures describe national investment and capacity, not a guarantee for any individual company.

Power businesses differ sharply. A regulated transmission asset, a merchant generator, a renewable developer and a distribution company carry different revenue, financing and policy risks.

Power-sector checks

  • Generation or transmission mix: identify whether earnings come from contracted generation, merchant prices, regulated networks or construction.
  • Fuel availability: test exposure to coal, gas, imported fuel, water conditions or equipment supply constraints.
  • Power-purchase agreements: review contract tenor, tariff structure, escalation, counterparty quality and termination terms.
  • Project leverage: compare debt service with contracted cash flow and examine refinancing dates. High leverage magnifies both returns and delays.
  • Tariff recovery and transmission access: projects may be technically complete yet unable to earn if tariffs, grid connections or permits are unresolved.
  • Receivables: the IEA said distribution companies owed more than USD 9 billion in unpaid dues as of March 2025. A company selling into a weak offtaker can report revenue without receiving cash promptly.
  • Clean-energy capex: growth plans should be judged against connection queues, equipment costs, land, permits and the financing required to complete them.

Power-sector vulnerabilities can transmit stress into lenders and capital markets. IMF analysis has highlighted structural weaknesses and concentrated exposures that can spill over to banks, non-bank financial companies and market financing. That is one reason a power allocation should not be judged in isolation from your banking exposure.

Cement shares: follow regional economics and cost curves

Cement demand is tied to construction, infrastructure and housing, but profitability depends on local supply and costs. Plants in different regions can face very different realisations, utilisation and freight bills even when national demand is strong.

What to examine in a cement company

  • Regional demand and capacity: map the company’s plants against expected construction activity and competing capacity additions.
  • Utilisation: low utilisation spreads fixed costs over fewer tonnes; high utilisation can support margins until new capacity arrives.
  • Realisations: track selling prices by region and product mix instead of relying only on a national average.
  • Fuel and freight: energy prices, logistics distance and alternative fuels can change the cost curve quickly.
  • Plant efficiency: compare energy consumption, clinker ratio, logistics assets and reliability across the portfolio.
  • Leverage and consolidation: acquisitions can improve network density but also add debt, integration risk and regulatory scrutiny.

RBI reported cement production growth of 12.5% in January–February 2025 and linked investment momentum to infrastructure spending. The same RBI update reported finished-steel consumption growth of 10.9% over that period and said effective central-government capital expenditure, including grants for state capital expenditure, was budgeted to grow 17.4% in 2025–26. These are supportive indicators for construction activity, not forecasts of a particular cement company’s earnings or share price.

Diversify inside each sector, not just between sector names

Four shares can still leave you with four versions of the same risk. Build diversity along several dimensions:

  • Business model: combine, where appropriate, lenders with different loan books; defence manufacturers with different customers; contracted and merchant power assets; or cement producers with different regional footprints.
  • Geography: avoid a portfolio whose revenue depends on one state, corridor, export market or local construction cycle.
  • Customer and offtaker: identify dependence on one government department, utility, industrial buyer or distributor.
  • Balance sheet: do not cluster highly leveraged companies merely because their sectors differ.
  • Ownership and governance: consider promoter influence, related-party transactions, disclosure quality and board oversight.
  • Valuation: stagger purchases and avoid allowing the most expensive sector to become the largest solely because its recent returns were strong.

Look through funds as well as direct holdings. If a broad fund already owns the largest banks, infrastructure companies or industrial suppliers, your satellite may be adding concentration rather than diversification.

Why the four sectors can fall together

Domestic growth, interest rates, government capital spending and equity-market sentiment affect all four sectors. Banks may tighten credit when growth weakens; cement demand can slow with construction; power projects can face financing and offtaker stress; defence orders can be delayed by budget or procurement decisions. A broad market sell-off can reduce the value of every share regardless of its individual prospects.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Cross-sector links can be direct. Banks finance power and infrastructure projects, while power and cement companies borrow heavily to build capacity. A common rise in funding costs can therefore hit lenders through credit quality and borrowers through interest expense. Government spending can support defence, power and cement simultaneously, but a policy reversal can also affect all three at once.

Choose holdings and position sizes with a written thesis

Document before buying

  1. State the business reason for owning the company in two or three sentences.
  2. List the operating measures that must improve or remain healthy, such as margin, asset quality, order conversion, utilisation or cash collection.
  3. Record the valuation method and the assumptions that make the current price acceptable.
  4. Write the events that would invalidate the thesis: a regulatory change, lost customer, deterioration in capital, project delay, covenant breach or governance concern.
  5. Enter the intended company and sector weights, purchase schedule and maximum loss of portfolio exposure if the position fails.

Use evidence that can change your mind

Read annual and quarterly filings, debt maturity schedules, auditor comments, regulatory disclosures and management explanations. Compare cash flow with accounting profit, receivables with sales and capex with promised capacity. For banks, follow asset-quality and provisioning trends; for defence, contract milestones; for power, project finance and collections; for cement, regional pricing and cost data.

Rebalance without turning every fluctuation into a trade

Set a calendar review—such as a periodic annual or semiannual check that suits your plan—and a drift rule. Rebalance when a holding or sector moves outside its pre-set band, when your goal or risk capacity changes, or when the original thesis is broken. SEBI recommends monitoring and rebalancing; the discipline matters more than choosing a fashionable date.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.
  1. Compare current weights with target weights using the entire portfolio, including funds.
  2. Check whether drift came from price movement, new contributions, withdrawals or a changed holding mix.
  3. Use new contributions or dividends to underweight areas first, reducing unnecessary taxes and transaction costs.
  4. If selling is required, verify tax consequences, liquidity, bid–ask spreads and any lock-in or regulatory restriction.
  5. After the trade, record the new weights and the reason; do not let a temporary rally silently reset your risk limits.

Do not rebalance automatically into a company whose fundamentals have deteriorated. A weight that falls because the thesis failed is different from a weight that falls because the market temporarily moved against a sound business.

Stress-test the plan before committing money

Run qualitative scenarios across the whole portfolio rather than asking whether each share is attractive on its own:

  • Higher rates: test deposit costs and credit losses at banks, refinancing at power companies, and demand and valuation at cement and defence businesses.
  • Public-spending delay: test defence order timing, infrastructure-linked cement demand and power approvals.
  • Offtaker or receivables stress: test how long a power company could fund operations if collections slow, and how lenders exposed to it might respond.
  • Input-cost shock: test fuel, freight and equipment costs for cement and power projects.
  • Execution failure: remove a major order, project milestone or capacity ramp from your forecast and recalculate cash needs.
  • Market-wide fall: assume all equities decline together and confirm that emergency cash and goal funding remain intact.

If one scenario would force you to sell, reduce the satellite or the equity ceiling before buying. Diversification is successful when the plan remains usable under stress, not merely when every sector is rising.

A practical implementation checklist

  • Write the goal, withdrawal date and maximum tolerable loss.
  • Ring-fence emergency cash and debt obligations.
  • Set the total equity ceiling.
  • Choose a broad core before adding sector positions.
  • Calculate current look-through exposure from every fund and account.
  • Set satellite, sector and company limits.
  • Use an equal split of the satellite only as a neutral arithmetic starting point; adjust only for a documented reason.
  • Check business model, geography, customer, balance sheet and valuation diversity inside each sector.
  • Record a thesis, invalidation trigger and monitoring indicators for every holding.
  • Define a review date and drift bands, then rebalance with contributions where practical.
  • Re-run the stress tests after a goal change, major debt change, job change or sharp market move.

Are four sectors diversified enough?

Usually not by themselves. They can be a useful satellite because their operating drivers differ, but they remain a concentrated equity portfolio with meaningful exposure to domestic growth, policy, financing conditions and government spending. A diversified core, cash for near-term needs, limits on companies and sectors, and disciplined rebalancing do more for resilience than adding a fourth sector to three existing bets.

The appropriate percentage for banking, defence, power and cement is therefore the percentage that fits inside your already defined equity ceiling and remains tolerable in the stress cases you have written down. If you cannot explain the exposure, monitor its evidence or withstand a sector-wide drawdown, leave that amount in the diversified core instead of forcing a sector allocation.
