Compare customer lifetime value (CLV, LTV or CLTV) with customer acquisition cost (CAC) only when both figures describe the same customer cohort, segment, geography, currency and time window. Use a margin-based CLV rather than revenue alone, divide it by a fully scoped CAC, and read the resulting ratio alongside CAC payback, churn, retention, gross margin and cohort trends. A 3:1 ratio is a commonly cited SaaS reference point, not a guarantee that a business is profitable.
What CLV and CAC measure
Customer lifetime value estimates the economic value one customer contributes during the relationship. Salesforce defines CLV as the total revenue expected from a customer over the time they do business with you. For decision-making, however, revenue is only a starting point: fulfillment, support, payment processing, hosting, returns and other service costs can consume much of it.

Customer acquisition cost is the cost of turning prospects into new paying customers. The basic calculation is total acquisition spending divided by the number of newly acquired customers in the same measurement period. “Total acquisition spending” must be defined before you compare companies, channels or cohorts.

The comparison is:
CLV:CAC = CLV ÷ CAC
A 3.0 result means the modeled lifetime value is three times the modeled acquisition cost. It does not mean three dollars of cash arrives immediately, nor does it prove that the customer is profitable after every corporate expense.

Make the comparison economically compatible
Most misleading ratios are not arithmetic errors. They pair unlike inputs—for example, lifetime revenue with a CAC that includes sales salaries, or a mature customer cohort with a current-quarter acquisition bill.
Match the unit of analysis
Choose whether one observation is a person, household, account, business location or subscription. A business with several seats may look like many customers in a billing system but one account in a sales-cost system. Use one definition consistently in both the numerator and denominator.
Match cohort and measurement window
State when customers entered the business and how long they have been observed. A January 2026 acquisition cohort should not be judged against a CLV calculated from customers acquired over ten years, unless you explicitly label the result as a long-run model. Record the cohort age because newer cohorts have had less time to churn or expand.
Match segment, geography and currency
Calculate separate figures for materially different customer types, such as self-serve versus enterprise, small versus large accounts, or domestic versus international buyers. Keep prices, taxes, payment costs and currency conversions consistent. A blended company-wide ratio can hide an unprofitable channel and an excellent one.
Choose the profit concept for CLV
Label CLV as one of the following:
- Revenue CLV: expected sales before direct costs. It is easy to calculate but can overstate economics.
- Gross-profit CLV: expected revenue multiplied by gross-margin percentage.
- Contribution-profit CLV: gross profit after variable service, support, fulfillment, payment and similar costs. This is generally more useful for acquisition decisions.
- Discounted NPV CLV: the present value of future contribution profits, using a stated discount rate and assumptions about churn, expansion and costs.
Use the same economic basis throughout. Comparing contribution-profit CLV with a narrow media-only CAC can make the ratio look artificially strong; comparing revenue CLV with a fully loaded CAC can produce a different distortion.
How to calculate CAC correctly
The basic formula is:
CAC = total acquisition cost during the cohort window ÷ new customers acquired during that window
Define the numerator in writing. Depending on your business model, it may include:

- Agencies, creative production, events, trade shows and partner or referral fees.
- Lead-generation software, attribution tools and other acquisition tooling.
- Pre-sale demonstrations, trials, discounts or onboarding work that is required to win a new customer.
There is no single mandatory scope. A “blended CAC” may include all sales and marketing costs; a “paid-media CAC” may include only advertising. Give the metric a name and preserve the same scope when comparing periods. Exclude retention spending only if you can identify it reliably; otherwise explain that the figure is blended.
Example CAC calculation
Suppose a quarter includes $240,000 of acquisition payroll and commissions, $90,000 of advertising, $30,000 of events and $40,000 of agency fees. If 200 new customers sign during the cohort window, fully scoped CAC is:

How to calculate CLV
Transactional or repeat-purchase businesses
A simple transactional model is:
CLV = average purchase value × purchases per period × expected customer lifespan
Use a consistent period. If average order value is $75, customers buy 4 times per year and remain active for 3 years, revenue CLV is $900 before direct costs. If the contribution margin is 45%, contribution CLV is $405 before discounting.
For a more reliable estimate, calculate purchase frequency and lifespan by cohort or segment rather than using a single company average. Returns, refunds, promotional discounts, shipping subsidies and payment fees should be deducted when you are modeling contribution profit.
Subscription businesses
When revenue and churn are reasonably stable, a common steady-state approximation is:

CLV = (ARPA × gross-margin percentage) ÷ revenue-churn rate
ARPA is average revenue per account for the period. Use a monthly ARPA with monthly churn, or annual ARPA with annual churn; mixing periods produces an invalid result. Revenue churn should reflect recurring revenue lost, and you should state whether expansion from existing customers is included.
Twilio’s worked illustration uses $100 monthly ARPA, 80% gross margin and 5% monthly revenue churn:

A discounted model forecasts contribution profit in each future period, applies a discount rate to reflect the time value and risk of money, and sums the present values. Twilio describes a discounted cash-flow approach that applies the rate to period-by-period gross-margin revenue and subtracts acquisition cost. State the discount rate, forecast horizon, churn pattern, expansion assumptions and cost assumptions so another analyst can reproduce the result.
NPV-profit models
A more complete CLTV model can include recurring revenue, churn, cost of service, CAC, capital interest and growth. Latka describes a simple ARR-divided-by-churn model, but its fuller approach adds those additional economic factors. The simple model can be useful for a quick directional view; it should not be presented as a complete profit forecast.
Calculate the CLV:CAC ratio and payback
CLV:CAC
After calculating compatible values, divide CLV by CAC. If contribution CLV is $6,000 and fully loaded CAC is $2,000, the ratio is 3.0.
Always show the underlying values and assumptions next to the ratio. A ratio rounded to one decimal place can conceal major changes when the sample is small or churn assumptions are uncertain.
CAC payback period
Payback answers a different question: how long until the acquisition investment is recovered from monthly contribution profit?
CAC payback (months) = CAC ÷ monthly contribution profit per customer
If CAC is $2,000 and a new account contributes $250 per month after direct costs, payback is 8 months. Salesforce describes payback as the time required to earn back acquisition spend; Stripe emphasizes that the timing basis must line up with the CAC calculation.
Use payback to evaluate cash pressure, not just lifetime return. A channel can have a high CLV:CAC ratio but require a long period of funding before cash is recovered. A lower-ratio channel with fast payback may be safer for a cash-constrained business.

A repeatable comparison workflow
- Define the unit. Specify customer, account, household or subscription, and document how upgrades, downgrades, cancellations and reactivations are handled.
- Choose the cohort. Set the acquisition dates, observation period, segment, geography and currency. Record cohort age and sample size.
- Scope CAC. List the included payroll, commissions, media, agencies, events, partners, onboarding and tools. Divide the total by new customers acquired in the same window.
- Select a CLV model. Use purchase value × frequency × lifespan for repeat purchases; ARPA × margin ÷ churn for a stable subscription base; or a discounted model when timing and risk matter.
- Label the margin basis. Identify whether CLV is revenue, gross profit, contribution profit or discounted NPV. Include service and fulfillment costs where possible.
- Divide CLV by CAC. Report the ratio with unrounded inputs, assumptions and a confidence or sensitivity range when forecasts are uncertain.
- Calculate payback. Divide CAC by monthly contribution profit and state whether the period is measured from contract signing, first payment or go-live.
- Slice the result. Recalculate by channel, campaign, customer size, product, geography and cohort. Do not let a blended average decide budget allocation.
- Review trends. Compare successive cohorts for retention, gross margin, expansion, CAC and payback. A stable ratio can hide deteriorating acquisition efficiency if both CLV and CAC are moving.
What counts as a good ratio?
There is no universal cutoff. A frequently cited SaaS rule of thumb is 3:1, identified by Segment in 2023. Stripe’s 2025 guidance describes 4:1 or higher as potentially highly efficient. These figures are context markers, not laws: a young company may accept a lower ratio while testing a channel, while a mature company with high support costs may need a higher ratio.
Pavilion’s 2024 B2B SaaS Performance Metrics Benchmarks Report lists median CLTV:CAC values of 4.0 for fiscal year 2021, 3.6 for fiscal year 2022 and 3.6 for fiscal year 2023. Those are historical medians for the report’s B2B SaaS population, not targets that apply to every business model, market or year.
| Reference | Published or period | Reported value | How to use it |
|---|---|---|---|
| Common SaaS rule of thumb | Segment, 2023 | 3:1 | Directional reference only |
| Potentially highly efficient SaaS range | Stripe, 2025 | 4:1 and up | Context marker, not a guarantee |
| B2B SaaS median | Pavilion, FY2021 | 4.0 | Historical benchmark for the report population |
| B2B SaaS median | Pavilion, FY2022 | 3.6 | Historical benchmark for the report population |
| B2B SaaS median | Pavilion, FY2023 | 3.6 | Historical benchmark for the report population |
Interpret a ratio below 3:1 by investigating margin, retention, pricing, segment mix and CAC scope rather than automatically cutting spend. A ratio above 3:1 still warrants scrutiny if payback is long, the sample is tiny or the CLV depends on optimistic churn assumptions.
Independent reader supportYour contribution helps us test, update, and keep practical guides available for everyone.Compare channels and segments in one decision table
Use identical columns for every option. A practical template is:
| Channel or segment | Contribution CLV | Fully loaded CAC | CLV:CAC | Payback (months) | Gross margin | Logo or revenue churn | Retention | Sample size | Cohort age |
|---|---|---|---|---|---|---|---|---|---|
| Channel A | Enter value | Enter value | Calculate | Calculate | Enter percentage | Enter rate | Enter rate | Enter count | Enter months |
| Channel B | Enter value | Enter value | Calculate | Calculate | Enter percentage | Enter rate | Enter rate | Enter count | Enter months |
Do not rank channels by ratio alone. First check that each row uses the same CLV definition, CAC scope, period and currency. Then consider whether the observed cohort is mature enough to support a lifespan estimate. Review payback separately because it measures cash recovery speed, while CLV:CAC measures modeled lifetime return.
Why revenue-only CLV can mislead
Revenue CLV ignores the costs required to serve a customer. Gross margin, support labor, cloud or infrastructure usage, implementation, shipping, returns, payment fees and discounts can materially reduce contribution. Churn assumptions also matter: a small change in monthly churn produces a large change in the subscription formula because churn is in the denominator.
Growth assumptions can create another issue. Expansion revenue may raise CLV, but only if upgrades are measured by cohort and are not merely assumed. Discounting matters when cash arrives years in the future. A nominal $10,000 lifetime revenue forecast is not equivalent to $10,000 received today.
For these reasons, present at least a base case and sensitivity cases. Change churn, gross margin, expansion and lifespan assumptions separately, and show how the ratio and payback move. Do not call a modeled result “profit” unless the model includes the costs and timing needed to support that claim.

Using different periods
Symptom: a current-month CAC is compared with a multi-year average CLV. Fix: align the acquisition window and cohort, or state explicitly that CAC is current and CLV is a forecast.
Ignoring sales and service costs
Symptom: media CAC is treated as total CAC. Fix: publish separate media CAC and fully loaded CAC, and use the latter for economic decisions.
Applying annual churn to monthly ARPA
Symptom: the subscription formula produces an implausibly large or small CLV. Fix: use matching time units or convert the rates consistently before calculating.

How to use the metrics for decisions
Budget allocation
Favor channels that combine an acceptable contribution CLV:CAC with a payback period your cash position can support. Confirm that performance persists across more than one cohort before materially increasing spend.
Pricing and packaging
If CLV is weak but retention is strong, pricing or gross margin may be the constraint. If CAC is high and payback is long, improve qualification, conversion or sales efficiency before assuming customers lack value.

Because churn directly affects subscription CLV, reducing avoidable churn can improve economics without acquiring more customers. Measure the incremental retention cost and contribution gained; do not assume every retention program pays for itself.
Cash planning
Use payback and cohort cash flows for funding decisions. A high modeled ratio does not remove the need to finance payroll, media and service costs during the months before recovery.
Minimum reporting standard
Every published or internal CLV:CAC figure should include:
- Unit of analysis and customer definition.
- Cohort dates, observation window and cohort age.
- Segment, geography and currency.
- CAC numerator, including or excluding payroll, commissions, agencies, media, events, partners, onboarding and tools.
- Number of new customers used in the denominator.
- CLV formula and whether it represents revenue, gross profit, contribution profit or discounted NPV.
- ARPA, purchase frequency, lifespan, churn, margin, expansion and discount-rate assumptions as applicable.
- CLV:CAC, CAC payback, gross margin, churn or retention, sample size and confidence or sensitivity information.
With those disclosures, readers can tell whether a ratio describes observed performance, a steady-state approximation or a forward-looking model—and whether it is comparable with another segment or company.
