There is no reliable single ranking of “the biggest AI company.” The answer changes depending on whether you measure total revenue, an AI-relevant segment, gross margin, operating profit, capital spending, or cash generation. A useful comparison first aligns fiscal periods and currencies, then separates business models, builds a margin stack, and reconciles infrastructure spending with the revenue and profit it supports.

For 2025, that method shows why NVIDIA’s 75.0% gross margin is not directly comparable with Amazon’s 11.2% company-wide operating margin, or why Microsoft’s 69% Microsoft Cloud gross margin says something different from Alphabet’s 32% consolidated operating margin. The steps below let you reproduce a defensible comparison from annual reports and filings rather than treating every reported dollar as “AI revenue.”

What should count as an AI company in a financial comparison?

Start by defining what role AI plays in each business. AI can be the product sold to customers, a workload hosted on a cloud platform, an input that requires specialized chips, or a feature funded by advertising or commerce. Those roles produce different revenue recognition, cost structures, and disclosure quality.

Business archetype What the customer buys Most useful financial measures Common comparison error
Cloud and software platform Compute, storage, model access, applications, and subscriptions Segment revenue growth, segment operating income, gross margin, data-center capital expenditure, depreciation, and cash flow Using the parent company’s margin when retail, devices, or other businesses dilute the cloud result
Advertising platform Audience reach and targeted advertising, with AI improving recommendations, ranking, and ad performance Total revenue growth, operating margin, capital expenditure, infrastructure-cost growth, and cash generation Calling all revenue “AI revenue” when the company does not report an AI-specific line
Semiconductor supplier Accelerators, networking products, systems, and related software Product gross margin, operating income, inventory and supply-chain trends, research spending, and customer concentration Comparing product gross margin directly with a cloud provider’s operating margin
Private model company Model access, APIs, enterprise contracts, and consumer subscriptions Disclosed revenue or contracts, funding, capacity commitments, cash needs, and the quality of available evidence Presenting estimates or a cloud contract as audited profitability

Keep these peer groups separate until the final discussion. A chip supplier captures value when customers buy hardware; a cloud provider captures value when customers consume compute and services; a model company must pay for that compute before it can recognize durable software-like economics.

How do I normalize fiscal periods and currencies?

Normalize the accounting window before ranking revenue or profit. Microsoft reports a June 30 fiscal year, while Alphabet, Meta, Amazon, and NVIDIA use different calendars and fiscal definitions. A “2025” result therefore does not necessarily cover the same months across companies.

  1. Record the exact fiscal year-end. Use the company’s annual-report label and year-end date, not just the calendar year in a headline.
  2. Keep the reporting currency visible. If you convert currencies, record the exchange-rate method and whether it is an average rate for income-statement items or a period-end rate for balance-sheet items.
  3. Mark consolidation level. Label every figure as consolidated, segment-level, product-level, or management-defined. Do not place a segment number beside a consolidated number without that label.
  4. Use the same period for every metric. Revenue, operating income, capex, depreciation, and cash flow should refer to the same fiscal year unless you explicitly identify a trailing-period comparison.
  5. Separate GAAP from non-GAAP. Keep adjusted operating income, stock-based-compensation exclusions, and other management measures out of a GAAP ranking unless every peer is measured on the same basis.

A simple worksheet should have columns for company, fiscal year-end, currency, consolidation level, revenue definition, gross profit or gross margin, operating income, capex definition, depreciation, and operating cash flow. This prevents a visually precise table from mixing incompatible periods.

Which revenue number should I use?

Use total company revenue only to compare scale within a clearly defined peer group. Use an AI-relevant segment or product line when the company reports one, and label the boundary. Never convert a company-wide figure into “AI revenue” merely because management says AI is improving the business.

Consolidated scale is not AI-specific sales

Alphabet’s 2025 revenue was $402.836 billion, Meta Platforms reported $200.966 billion, and Microsoft reported $281.724 billion. Those totals include businesses beyond AI products. NVIDIA’s $130.5 billion fiscal-2025 revenue is more closely tied to AI infrastructure demand, but it still reflects the company’s reported product mix rather than a separately audited “AI revenue” line.

Segment revenue can be more informative

Amazon reported $128.7 billion in 2025 AWS sales. That is a cloud segment measure, not Amazon’s total company revenue, and it should be compared with other cloud segments rather than with a semiconductor supplier’s product sales. Segment boundaries also differ: one company may include support, networking, or software in a cloud segment while another reports those activities elsewhere.

How should I compare AI margins?

Use a margin stack instead of one headline percentage: gross margin where cost of revenue is disclosed, consolidated operating margin for the whole company, and segment operating income for the unit most exposed to AI demand.

Gross margin shows direct delivery economics

Gross margin subtracts cost of revenue from revenue. For a model or cloud service, that cost can include servers, networking, energy, depreciation, third-party capacity, and support. For a chip supplier, it reflects manufacturing and product costs. The same percentage therefore carries different economic meaning.

Operating margin shows the business after overhead

Operating income also absorbs research and development, sales and marketing, and general and administrative costs. It is the better measure of whether the entire operating model is profitable, but it can hide which segment generates the result.

Segment operating income isolates the AI-relevant engine

Amazon’s AWS operating income was $45.6 billion in 2025, while Amazon’s total operating margin was 11.2%. The company-wide percentage is diluted by retail and other operations, so it should not be used as a proxy for AWS economics.

Company and reported period Revenue Gross-margin measure Operating-income measure What the number represents
Microsoft, 2025 $281.724 billion $193.893 billion gross-margin dollars; Microsoft Cloud gross-margin percentage 69% $128.528 billion consolidated operating income Consolidated company plus a separately disclosed Microsoft Cloud margin
NVIDIA, fiscal 2025 $130.5 billion 75.0% gross margin $81.5 billion operating income Semiconductor and platform economics, not cloud operating economics
Meta Platforms, 2025 $200.966 billion Not stated in the supplied figures $83.276 billion consolidated operating income Advertising-led consolidated business with AI-related infrastructure spending
Alphabet, 2025 $402.836 billion Not stated in the supplied figures $129.039 billion; 32% operating margin Advertising, cloud, and other businesses on a consolidated basis
Amazon AWS, 2025 $128.7 billion AWS sales Not stated in the supplied figures $45.6 billion AWS operating income Cloud segment; Amazon’s total operating margin was 11.2%

Microsoft said its Microsoft Cloud gross-margin percentage fell to 69% because of the impact of scaling AI infrastructure, partly offset by efficiency gains in Azure. That statement is a useful example of why a high-margin cloud business can still experience margin pressure while demand and revenue grow.

Do not calculate a “net margin” from these figures unless you also align interest, taxes, unusual items, share-based compensation, and accounting policies. Operating margin is the cleanest common starting point for cross-company work.

How do I build an infrastructure-cost bridge?

Capital expenditure is only the first layer of AI infrastructure cost. Build a bridge from investment to recurring expense so that a large purchase is not mistaken for an immediate hit to operating costs, and a depreciation charge is not mistaken for the full cash cost of expansion.

Track the cash investment

Alphabet reported $91.4 billion of 2025 capital expenditure, and Meta reported $72.22 billion. These figures are company-reported capex and should not automatically be treated as AI-only spending. Unless a filing identifies the AI portion, describe them as total property and equipment investment or the company’s stated capex measure.

Trace the operating-cost layers

  • Servers and accelerators: equipment purchased or leased for training and inference.
  • Networking: switches, interconnects, optical equipment, and capacity used to move data between machines.
  • Data-center operations: buildings, cooling, power systems, maintenance, and personnel.
  • Energy: electricity and related charges that rise with utilization and capacity.
  • Depreciation: the accounting allocation of equipment and facilities over their useful lives.
  • Technology-infrastructure expense: a broader line that may include depreciation, energy, equipment, and network capacity.

Alphabet warned that costs associated with operating its technical infrastructure—including depreciation, energy, equipment, and network capacity—are expected to rise significantly because developing and serving AI offerings requires more compute power than its historical consumer and enterprise offerings. This is a forward-looking cost warning, not a statement that every dollar of capex is AI spending.

Calculate intensity, not just dollars

Useful ratios include capex divided by revenue, capex divided by operating cash flow, and infrastructure-cost growth divided by revenue growth. The ratio should use the same fiscal period and the company’s stated capex definition. A high capex-to-revenue ratio can indicate aggressive capacity expansion, but it can also reflect a temporary construction cycle or investments that support several businesses.

Company 2025 infrastructure-related figure How to interpret it
Alphabet $91.4 billion capex Total reported capital spending; do not assume it is all AI-specific
Meta Platforms $72.22 billion capex Management attributed cost growth mainly to data centers and technical infrastructure
Microsoft Not stated in the supplied figures Use the annual report’s capex and depreciation disclosures rather than infer them from Microsoft Cloud margin
Amazon Not stated in the supplied figures Use AWS and consolidated infrastructure disclosures separately if the filing provides them
NVIDIA Not stated in the supplied figures For a chip supplier, customer data-center capex is more relevant than treating NVIDIA as a data-center operator

How do I connect infrastructure spending to monetization?

Pair each spending measure with revenue growth, segment profit, and cash generation. The key question is not whether a company spends heavily, but whether the spending is producing durable demand and returns after depreciation and operating costs.

Cloud platforms

For a cloud platform, compare cloud sales growth with segment operating income, gross-margin movement, depreciation, and capacity commitments. A margin decline during rapid expansion may be rational if utilization and pricing later improve, but the filing should provide evidence before you call it temporary.

Advertising platforms

For an advertising platform, AI may improve recommendation quality, ad ranking, or advertiser returns without appearing as a separate revenue line. Compare total revenue growth and operating income with capex and technical-infrastructure expense. A company can monetize AI indirectly while carrying substantial infrastructure costs.

Semiconductor suppliers

For a chip supplier, compare product revenue, gross margin, operating income, research spending, inventory, and customer concentration. Customers’ capital spending is a demand indicator, not the supplier’s own capex. A supplier can report exceptional product margins while customers absorb the data-center operating costs.

Cash conversion

Operating cash flow minus capex is a practical, if incomplete, indicator of how much expansion is funded internally. Examine whether working-capital changes, customer prepayments, or acquisitions distort the period. Cash generation does not prove that AI spending is earning a high return, but weak cash conversion alongside rising capex deserves closer scrutiny.

How should I evaluate private model companies?

OpenAI and Anthropic do not provide the same standardized public segment disclosures as listed companies. Treat reported contracts, funding announcements, and capacity commitments as context, identify the source and date, and do not present estimates as audited results.

For a private model company, create an evidence table with four labels: reported revenue, reported cost or loss, external estimate, and contractual or capacity commitment. A multi-year cloud agreement may demonstrate access to compute or a distribution relationship, but it does not establish realized revenue, gross margin, or profitability. The absence of a public segment statement is itself a disclosure limitation that should lower confidence in precise rankings.

What is a practical scorecard for comparing companies?

Use a weighted scorecard only after the raw figures are normalized. The weights should reflect your purpose: an investor studying durable profits may emphasize operating margin and cash generation, while a technology buyer may emphasize infrastructure scale, capacity, and supplier dependence.

  1. Scale: record consolidated revenue and the most relevant disclosed segment revenue.
  2. Growth: calculate year-over-year change using aligned fiscal periods.
  3. Direct economics: record gross margin and explain what costs it includes.
  4. Operating profitability: record consolidated and AI-relevant segment operating income or margin.
  5. Infrastructure intensity: capture capex, depreciation, energy, and technical-infrastructure expense where disclosed.
  6. Cash funding: compare operating cash flow, capex, and free-cash-flow definitions.
  7. Disclosure quality: rate whether the figure is audited, segment-reported, management-defined, estimated, or undisclosed.
  8. Dependence: note reliance on external cloud capacity, chip suppliers, strategic partners, or new funding.

Keep the scorecard’s numerical columns separate from interpretation. For example, a company may rank first in revenue but fourth in disclosure quality, while another may have a smaller segment with clearer unit economics.

Which mistakes most often produce a misleading AI-company ranking?

  • Ranking raw totals from different fiscal calendars. A fiscal-2025 number can cover a different 12-month window from another company’s fiscal-2025 number.
  • Calling consolidated sales AI revenue. Use an AI-specific line only when the company reports one.
  • Mixing gross and operating margins. NVIDIA’s 75.0% gross margin and Amazon’s 11.2% total operating margin answer different questions.
  • Treating all capex as AI capex. Alphabet’s $91.4 billion and Meta’s $72.22 billion are reported company-level figures unless the filing allocates a portion specifically to AI.
  • Ignoring depreciation. Cash paid for servers arrives before the expense recognized over their useful lives; both views matter.
  • Combining GAAP and adjusted figures. A non-GAAP margin may exclude costs that remain economically real.
  • Inferring private-company profit from a contract. Capacity commitments and distribution deals do not reveal complete cost or margin information.
  • Assuming higher spending automatically creates higher returns. Demand, utilization, pricing, useful lives, and competition determine whether infrastructure earns an adequate return.

How often should the comparison be updated?

Refresh the core table when each company publishes a new annual report, then add quarterly updates only when the definitions remain comparable. Preserve prior fiscal-year values rather than overwriting them, because changes in segment reporting or capex classification can make a new series look artificially continuous.

When a company changes its segment structure, create a break in the series and explain which years were recast. If a figure is restated, keep the original publication date and the restated value in separate notes. This makes the comparison auditable and prevents a later reader from confusing a reporting change with an economic change.

What does the 2025 evidence imply about the major business models?

The reported figures support different conclusions by archetype. NVIDIA’s $130.5 billion revenue, 75.0% gross margin, and $81.5 billion operating income show strong supplier economics, but they do not measure the cost of running customers’ data centers. Microsoft’s $281.724 billion revenue and $128.528 billion operating income show substantial consolidated profitability, while its 69% Microsoft Cloud gross margin illustrates the pressure created by scaling AI infrastructure.

Alphabet’s $402.836 billion revenue, $129.039 billion operating income, 32% operating margin, and $91.4 billion capex show a profitable advertising and cloud platform investing heavily in capacity. Meta’s $200.966 billion revenue, $83.276 billion operating income, and $72.22 billion capex show a similar pattern: AI can be strategically important without being a separately reported revenue stream. Amazon demonstrates why segment analysis matters: AWS generated $128.7 billion of sales and $45.6 billion of operating income, while the whole company posted an 11.2% operating margin.

Those observations are not a league table. They are evidence that the right comparison depends on where AI sits in the value chain and which costs the company reports.

Frequently Asked Questions

How can I compare AI companies when one reports an AI segment and another does not?

Use the disclosed segment for the first company and a clearly labeled proxy for the second, such as cloud revenue or total platform revenue. Mark the proxy as non-equivalent and lower your confidence in any direct ranking.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Should capex be treated as an expense when calculating AI margins?

No. Capex is a cash investment, while depreciation is the accounting expense recognized over time. Show both, then examine operating cash flow after capex to understand funding pressure.

What exchange rate should I use when converting AI-company results?

Use an average exchange rate for revenue and profit over the fiscal period, and a period-end rate for balance-sheet amounts. Keep the original reporting currency alongside the converted figure so readers can audit the calculation.

Can a high AI gross margin still lead to losses?

Yes. Research, sales, financing, depreciation, and other operating costs can exceed gross profit. Gross margin measures direct delivery economics; operating income determines whether the overall business is profitable.
