Choose the offer whose retirement value you are likely to keep, not the offer with the largest headline benefit. Compare the salary premium with the employer contributions or pension accrual you can actually receive after required employee contributions, vesting, fees, investment risk, expected tenure, taxes, liquidity and portability. A 401(k) match is not guaranteed compensation if you cannot afford the required deferral or will leave before the employer money vests. A pension is not current cash: its value depends on a formula, service, salary, retirement age and the plan’s rules.
This guide is for U.S. workers comparing job offers or a raise against richer retirement benefits. Tax treatment and benefit rights are plan-specific, so use the current offer letter, summary plan description and benefit statements rather than a recruiting summary.

Use a “kept value” comparison
Start with a simple question: after meeting every condition, how much employer-funded retirement value is likely to remain yours under a realistic departure date? Then compare that figure with the extra salary and with the cash you must give up to obtain the benefit.
Do these 3 things before closing this tab:
1Scan for outdated or missing drivers - takes under a minute2Repair Windows errors before they cause bigger problems3Fix the driver behind crashes, sound loss and screen glitchesThere is no universal salary percentage at which retirement benefits become equal. The result changes with the plan formula, your contribution rate, vesting schedule, investment choices, fees, tax position, household cash needs and how long you stay.

Collect the documents before doing the math
Ask each employer for the documents below. A benefits slide or recruiter’s verbal description is not enough to establish the formula or your ownership rights.
| Document or detail | What to record | Why it changes the comparison |
|---|---|---|
| Offer letter | Base salary, guaranteed cash, start date and eligibility date | A delayed eligibility date can reduce the first year’s employer contribution. |
| Summary plan description | Match formula, compensation definition, contribution limits, vesting and distribution rules | The advertised maximum may require a specific deferral rate or tenure. |
| Fee and investment disclosures | Administrative charges, investment expenses and available funds | Fees reduce the amount that remains invested; choices affect market exposure. |
| Benefit statement | Current account balance, vested balance and employer sources | It separates money you own from money that could be forfeited. |
| Pension estimate or plan document | Formula, salary definition, service credit, normal and early retirement ages, survivor options and vesting | A pension’s stated benefit cannot be valued accurately without these terms. |
Understand the two main retirement designs
| Feature | Defined-contribution plan, such as a 401(k) | Defined-benefit pension |
|---|---|---|
| What is promised? | An account funded by employee and employer contributions; no specific monthly retirement payment is promised. | A benefit determined by a plan formula, often involving salary and years of service. |
| Who bears investment risk? | The employee bears the risk that investment gains or losses produce a smaller or larger account. | The employer or plan bears the investment risk needed to fund the promised benefit. Investor.gov summarizes this distinction by saying, “The employer shoulders the investment risks.” |
| How is employer value earned? | Through a match tied to employee deferrals or a nonelective contribution paid for eligible participants whether or not they defer. | Through additional service and salary under the pension formula, subject to vesting and other plan rules. |
| What happens when you leave? | Your elective deferrals are yours; employer contributions are retained only to the extent vested, with distribution or rollover choices governed by the plan. | A vested benefit may remain in the former plan until you claim it, subject to the plan’s provisions and retirement ages. |
Investor.gov states that “A defined contribution plan, such as a 401(k) plan, does not promise you a specific payment upon retirement.” That uncertainty is why an account balance and a pension promise should not be treated as interchangeable dollars.
How to value a 401(k) or other defined-contribution plan
1. Apply the actual match formula
Read the formula literally. A matching contribution is generally tied to your elective deferrals. For example, a plan might match a percentage of the first portion of pay you defer; the exact rate, compensation definition and payroll timing must come from the plan materials. A nonelective contribution is different: the employer may contribute for eligible participants whether or not they defer.
Calculate the employer amount at a contribution rate you can sustain, not at the rate shown in a marketing headline. If the formula requires a 6% deferral and your budget supports only 3%, you cannot count the advertised maximum as your personal compensation.
Use this worksheet logic:
- Identify the compensation base used by the plan, such as eligible pay rather than every form of cash compensation.
- Enter the employee deferral rate you can maintain through the year.
- Apply the match percentage and any cap or tier in the formula.
- Check whether the plan uses per-paycheck matching, a year-end true-up or another timing rule.
- Record the employer-funded amount separately from your own contribution.
2. Discount employer money for vesting
Vesting means ownership. Under IRS guidance, employee elective deferrals are fully vested. Traditional employer contributions may vest gradually or after a service milestone, while required safe-harbor contributions are fully vested. Your plan document controls.
Estimate the vested amount at each likely departure date. If the employer contribution is $6,000 for a year and you would be 50% vested when you leave, the amount relevant to your comparison is $3,000, not $6,000. If the schedule leaves you with no vested employer balance before a milestone, count zero for that departure scenario.
3. Separate the cash-flow cost of your contribution
Your own deferral is not an employer benefit: it is your money moved from current pay into a retirement account. It can still matter greatly because it reduces spendable cash and may be required to unlock the match. Show it as a separate line rather than subtracting it from the account value or calling it free compensation.

4. Include fees and investment risk
Compare the plan’s investment menu and fee disclosures. Administrative charges and investment expenses reduce the amount that stays invested. A broader menu is not automatically better, and neither plan should be assigned a guaranteed return. Account values fluctuate with market performance, so use scenarios rather than a promised growth rate.
Illustrative 401(k) comparison
The following numbers are a method demonstration, not a forecast or a general market rule.
| Offer A | Offer B | |
|---|---|---|
| Annual salary | $100,000 | $94,000 |
| Employer match | None | 100% of the first 6% of eligible pay, if the employee defers 6% |
| Employee deferral needed for full stated match | None | $5,640 per year, before considering payroll timing and plan limits |
| Potential employer contribution before vesting | $0 | $5,640 per year |
| Employer value if the employee leaves before any vesting milestone | $0 | $0 |
| Employer value if fully vested | $0 | $5,640 per year, subject to the plan’s compensation definition and eligibility |
Offer B’s fully vested employer contribution is close to the $6,000 salary gap, but it is not equivalent to current salary. It requires a $5,640 reduction in current cash, is exposed to investment outcomes, may be delayed by eligibility rules and could be forfeited if unvested. Offer A may be preferable for someone who needs liquidity or expects to leave early; Offer B may be more valuable to someone who can defer the required amount and expects to stay through vesting. The individual facts decide the result.
How to value a defined-benefit pension
Request the complete formula
A pension can use age, years of service and salary. Ask for the plan’s written formula and a personalized estimate, including:
Quick wins for a faster PC:

- Accrual percentage and service-credit rules.
- Normal retirement age and any early-retirement reductions.
- Vesting requirement and what happens if you leave before retirement.
- Whether the benefit is payable for life and what survivor-payment choices do to the amount.
- How breaks in service, part-time work, layoffs or rehire affect service.
- Whether the benefit remains in the plan or can be transferred under the plan’s rules.
An example formula such as a percentage of final-average salary multiplied by service years is illustrative only. Do not substitute it for your employer’s formula.
Run realistic service and salary scenarios
Estimate the pension for at least three paths: leaving before vesting, leaving shortly after vesting and staying to a normal retirement milestone. Use plausible salary growth rather than assuming a promotion that is not supported by your plans. Compare the annual benefit and its starting date, not just the amount shown on a statement.
A benefit payable decades from now has a different personal value from salary available today. Consider the probability that you will remain long enough to earn the relevant service credit, your need for current cash and the plan’s early-retirement rules.

Account for departure and timing
If you leave with a vested pension, it may remain with the former plan until you claim it, subject to the plan’s provisions. Leaving can change the payment age, early-retirement reduction, survivor option and any right to continue related coverage. A nonvested pension accrual should not be counted as retained compensation.
Put both offers on one comparison sheet
Use one row for each offer and one column for each decision variable. Keep bonuses, equity, health premiums and other benefits separate so a large but uncertain item does not hide a retirement shortfall.
| Line item | Offer A | Offer B | How to use it |

| Annual base and guaranteed cash | Enter the documented amount | Enter the documented amount | Measures spendable compensation before taxes and deductions. |
| Eligibility date | Enter date | Enter date | Delays can reduce first-year employer funding. |
| Required employee contribution | Enter rate and dollars | Enter rate and dollars | Shows the current-cash commitment needed to receive employer money. |

| Benefit timing and portability | Record rollover, distribution or pension-claim rules | Record rollover, distribution or pension-claim rules | Value access, delay and flexibility separately from the headline amount. |
Test the decision against your likely tenure
Expected tenure is one of the largest swing factors. Build a small scenario table for the dates that matter to you, such as one year, the first vesting milestone, five years and a normal retirement point. For each date, update eligibility, vested employer money, pension service and the value of any salary received.
Do not treat a long intended career as certain. A recession, relocation, caregiving need or better offer can change the departure date. If the higher-benefit job wins only after a vesting milestone you are unlikely to reach, its theoretical long-term value should not drive the decision.
Consider liquidity, taxes and risk separately
Liquidity
Salary arrives as pay and can fund rent, debt repayment, emergency savings and near-term goals. Retirement contributions are subject to plan rules and generally are less flexible before retirement. If taking the lower salary would force high-cost borrowing or leave you without an emergency reserve, that cash-flow effect can outweigh a larger future benefit.

Tax treatment
Qualified-plan earnings receive tax-deferred treatment under applicable rules, and distributions are governed by the contribution type and timing. A tax-deferred employer contribution is therefore not identical to a dollar of current salary. Compare after-tax cash flow with the retirement value using your own tax situation, and verify current rules with the IRS or a qualified adviser.
Investment and benefit risk
In a defined-contribution plan, market gains and losses affect the eventual account. In a defined-benefit plan, the plan promises a formula-based benefit, but you still face service, vesting, timing and plan-provision risks. Neither design should be modeled with a guaranteed investment return.

Understand what happens if you leave
- 401(k) deferrals: Your elective deferrals are fully vested. Employer contributions are yours only to the extent the plan says they are vested.
- Distribution or rollover: Review the plan’s available choices and the tax consequences before moving or cashing out an account.
- Pension: A vested benefit may remain with the former plan until its permitted claim age. Confirm early-claim reductions and survivor options.
- Insurance and other benefits: Retirement comparisons do not replace a review of healthcare continuity, disability coverage and other benefits affected by departure.
A practical decision sequence
- Obtain both offer letters, summary plan descriptions, fee disclosures, current statements and pension estimates.
- Write down salary, guaranteed cash, eligibility dates and employee contributions without mixing in bonuses or equity.
- Calculate each employer contribution at the deferral rate you can actually afford.
- Apply the vesting schedule to each likely departure date.
- For a pension, calculate benefits for early departure, vested departure and normal-retirement scenarios.
- Compare fees, investment choices, benefit timing, portability and tax treatment.
- Stress-test the choice against your emergency fund, debt, household obligations, risk tolerance and expected tenure.
- Ask the employer’s benefits team to resolve any formula or vesting ambiguity in writing.
- If the offers remain close or the pension is complex, obtain advice from a qualified financial planner and ask whether the planner charges hourly, fixed, asset-based, commission or combined fees.
Common mistakes and how to correct them
Counting the maximum match automatically
Problem: The calculation assumes you will receive the advertised maximum regardless of your deferral or tenure.
Correction: Use your affordable contribution rate, eligibility date and vested percentage.
Calling your own contribution free money
Problem: The comparison counts the employee deferral as employer compensation while ignoring the reduction in current pay.
Correction: Show employee contributions as your retirement savings and as a cash-flow commitment.
Comparing a pension’s annual payment with today’s salary
Problem: A future, formula-based payment is treated as if it were current cash.
Correction: Model service, salary, claim age, survivor option, vesting and the chance you reach the milestone.
