What break-even analysis means
A business reaches break-even when total revenue equals total costs. At that point, profit is zero: the business has covered its modeled costs but has not yet generated operating profit.
The standard profit equation is:
Profit = (Selling price × Units sold) − Fixed costs − (Variable cost per unit × Units sold)
In Excel, that becomes:
=(SellingPrice*UnitsSold)-FixedCosts-(VariableCostPerUnit*UnitsSold)
Break-even analysis is an analytical threshold, not a sales forecast or guarantee that customers will buy the required volume.
The inputs you need
| Input | Meaning |
|---|---|
| Selling price per unit | Net revenue received for one unit |
| Variable cost per unit | A cost that changes with each additional unit |
| Total fixed costs | Costs that remain constant within the relevant activity range |
| Units sold | Actual or forecast sales volume |
Fixed costs may include rent, insurance, software subscriptions, depreciation, permits, and salaries treated as fixed for the model. Variable costs may include materials, packaging, per-unit shipping, commissions, payment-processing fees, and usage-based fulfillment.
Some costs are mixed. For example, software may have a fixed subscription plus usage charges. Split mixed costs into fixed and variable portions instead of forcing the entire expense into one category.
The core break-even formulas
Contribution margin per unit
The contribution margin is what one sale contributes toward fixed costs and, after fixed costs are covered, profit.
Recommended Free Tools
Contribution margin per unit = Selling price − Variable cost per unit
Excel:
=B2-B3
With the example assumptions, the contribution margin is $30:
$50 − $20 = $30
Break-even units
Break-even units = Fixed costs ÷ Contribution margin per unit
Excel:
=B4/B12
The example produces:
$12,000 ÷ $30 = 400 units
For a physical product, use:
=ROUNDUP(B4/B12,0)
The exact result is useful for analysis. The rounded result is the operational answer because a business normally cannot sell a fraction of a product.

Contribution margin ratio = Contribution margin per unit ÷ Selling price per unit
Excel:
=B12/B2
In the example, the ratio is 60%: $30 ÷ $50.
Break-even sales revenue
Break-even sales = Fixed costs ÷ Contribution margin ratio
Excel:
=B4/B13
The theoretical break-even revenue is:
$12,000 ÷ 60% = $20,000
You can also calculate revenue at the rounded unit result:
Do these 3 things before closing this tab:
1Repair Windows errors before they cause bigger problems2Fix the driver behind crashes, sound loss and screen glitches3Clear out junk files and repair common Windows errors=B15*B2
These figures can differ slightly when the exact break-even volume is fractional. The first is theoretical break-even revenue; the second is revenue generated by the next complete unit that covers costs.
Build the Excel worksheet
Enter assumptions in separate cells rather than hard-coding numbers inside formulas. Excel formulas begin with = and can refer to values in other worksheet cells, as described in Microsoft’s formula guidance.
| Cell | Label | Value or formula |
|---|---|---|
| B2 | Selling price per unit | 50 |
| B3 | Variable cost per unit | 20 |
| B4 | Total fixed costs | 12,000 |
| B5 | Planned units sold | 1,000 |
| B7 | Revenue | =B2*B5 |
| B8 | Total variable costs | =B3*B5 |
| B9 | Total costs | =B4+B8 |
| B10 | Profit | =B7-B9 |
| B12 | Contribution margin per unit | =B2-B3 |
| B13 | Contribution margin ratio | =B12/B2 |
| B14 | Break-even units, exact | =B4/B12 |
| B15 | Break-even units, operational | =ROUNDUP(B14,0) |
| B16 | Break-even sales | =B4/B13 |
Format prices and costs as currency, contribution margin ratio as a percentage, and units as whole numbers. Use one fill color for input cells and another for formula cells. In a reusable template, consider protecting formula cells so assumptions are not accidentally overwritten.
Calculate revenue, costs, and profit
1. Revenue
In B7, enter:
=B2*B5
Expected result: $50,000.
2. Total variable costs
In B8, enter:
=B3*B5
Expected result: $20,000.
3. Total costs
In B9, enter:
=B4+B8
Expected result: $32,000.
4. Profit
In B10, enter:
=B7-B9
Expected result: $18,000.
You can also use the compact formula:
=(B2*B5)-B4-(B3*B5)
The component-based version is usually easier to audit because revenue, variable costs, total costs, and profit are visible separately.

Calculate break-even units and revenue
Enter these formulas:
=B2-B3
=B12/B2
=B4/B12
=ROUNDUP(B4/B12,0)
=B4/B13
For the example, the result is 400 break-even units and $20,000 theoretical break-even sales.
To validate the result at 400 units, enter:
=(B2*400)-B4-(B3*400)
The result should be $0. One unit above break-even should produce a positive result, while one unit below should produce a negative result unless the exact break-even result is already a whole number.
Find a break-even point with Goal Seek
Microsoft’s Goal Seek documentation describes Goal Seek as a tool that adjusts one input cell until a formula reaches a specified result.
Use Goal Seek when your profit formula includes more complicated calculations, such as discounts, several cost components, or taxes.

B5. - Select OK, review the result, then select OK again to keep it or Cancel to restore the original value.
The changing cell must be referenced by the formula in the set cell. Goal Seek changes only one variable. For multiple decision variables or constraints, Microsoft positions Solver as the more appropriate tool. Excel versions and interface placement can vary; Microsoft lists the documented Goal Seek path for supported desktop versions including Microsoft 365, Excel 2024, Excel 2021, Excel 2019, and Excel 2016.
Rank #3
Goal Seek may return a decimal such as 400.000001. For physical goods, round upward for the final operational answer. Goal Seek cannot fix an incorrect model, an unreferenced changing cell, or assumptions that cannot logically reach zero profit.
Calculate the break-even price at a known volume
If you know the planned sales volume and want to find the price required to break even, use:
Break-even price = (Fixed costs ÷ Units sold) + Variable cost per unit
Excel:
=(B4/B5)+B3
With the example assumptions:
($12,000 ÷ 1,000) + $20 = $32
This is a mathematical break-even price at 1,000 units. It does not prove that customers will still buy 1,000 units at that price; demand may change when price changes.
Create a break-even chart
Create a separate table with numerical sales volumes and formulas for revenue and total costs:
| Units | Revenue | Total costs | Profit |
|---|---|---|---|
| 0 | =$B$2*A2 |
=$B$4+($B$3*A2) |
=B2-C2 |
| 100 | =$B$2*A3 |
=$B$4+($B$3*A3) |
=B3-C3 |
| 200 | =$B$2*A4 |
=$B$4+($B$3*A4) |
=B4-C4 |
| 300 | =$B$2*A5 |
=$B$4+($B$3*A5) |
=B5-C5 |
| 400 | =$B$2*A6 |
=$B$4+($B$3*A6) |
=B6-C6 |
| 500 | =$B$2*A7 |
=$B$4+($B$3*A7) |
=B7-C7 |
- Select the units, revenue, and total-cost columns.
- Choose Insert.
- Insert a line chart or scatter chart.
- Use units as the horizontal axis and currency as the vertical axis.
- Add axis titles and identify the break-even volume.
A scatter chart is preferable when unit intervals are irregular because it preserves numerical spacing. A line chart is simpler for evenly spaced beginner examples. The intersection is visual, so calculate the precise break-even result with a formula rather than reading it from the chart.
Below the intersection represents a modeled loss; above it represents operating profit, assuming the price, costs, and contribution margin remain valid. The revenue-line slope reflects selling price per unit, the total-cost slope reflects variable cost per unit, and the total-cost intercept reflects fixed costs.
Test price, volume, and cost scenarios
Excel’s What-If Analysis tools include Goal Seek, Scenarios, and Data Tables.
- Direct formulas: Best for a simple, transparent, linear model.
- Goal Seek: Solves for one unknown input, such as units, price, or variable cost.
- Data Table: Compares outcomes for one or two changing variables. See Microsoft’s Data Table instructions.
- Scenarios: Stores named combinations such as conservative, expected, and optimistic assumptions.
- Solver: Useful for product mix, capacity limits, and multiple variables subject to constraints.
A useful scenario table might compare break-even units at different prices and variable costs. Keep the assumptions visible so you can see whether a lower break-even point comes from a realistic improvement or merely an optimistic input.

Multiple products
The single-product formula assumes one product or a stable sales mix. For several products, calculate each product’s contribution margin and use a weighted average:
Weighted-average contribution margin = Σ(Product mix percentage × Product contribution margin)
Then:
Break-even total units = Fixed costs ÷ Weighted-average contribution margin
Rank #4
The answer depends on the assumed product mix. If customers buy more low-margin products, break-even volume rises.
Services
Define one consistent unit: a billable hour, project, client, subscription month, consultation, or appointment. Labor may be variable with billable hours even if employees receive salaries.
Discounts, returns, and transaction fees
Use the net realized selling price rather than the advertised list price. Account for discounts, refunds, returns, commissions, payment-processing fees, marketplace fees, and shipping subsidies.
A percentage-based fee can be included in variable cost per unit:
Variable cost per unit = Direct variable cost + (Selling price × Fee percentage)
Step-fixed costs and capacity
Some costs are fixed only within a range. Hiring another employee or leasing another facility can cause fixed costs to jump after a capacity threshold. Use separate ranges or a piecewise model instead of extending one straight line indefinitely.
Check whether the result is operationally possible:
What’s actually slowing this PC down?
Pick the symptom - the matching free tool is one click away.
=IF(B15>MaximumCapacity,"Break-even exceeds capacity","Within capacity")
Also compare the result with inventory, staff hours, delivery capability, regulatory limits, and realistic market demand.
Taxes, financing, owner pay, and cash flow
State what profit means in your worksheet. A basic model usually shows operating profit before tax and may exclude interest, loan principal, owner compensation, inventory investment, working capital, and cash timing. Break-even accounting profit is not automatically cash-flow break-even.
Invalid assumptions
Use checks for a positive selling price, nonnegative costs, nonnegative units, and a selling price greater than variable cost. A defensive formula for break-even units is:
=IF(B2<=B3,"No finite break-even point",ROUNDUP(B4/(B2-B3),0))
If selling price equals variable cost, contribution margin is zero and no finite number of sales covers fixed costs. If variable cost exceeds price, every additional sale increases the loss under the model.
If fixed costs are zero and contribution margin is positive, theoretical break-even is zero units. That may simply mean the worksheet omitted important costs.
Quick Recap
Final checklist
- Use a net selling price after discounts, returns, and relevant fees.
- Confirm that variable cost is stated per unit.
- Use fixed costs for the same period as the sales forecast.
- Check that contribution margin is positive.
- Round physical-unit break-even upward.
- Distinguish break-even units from break-even sales revenue.
- Validate the result with profit at and around the break-even volume.
- Use a chart for interpretation, not as the precise calculation.
- Check capacity, demand, product mix, and changing cost behavior.
- Document whether profit is before or after tax, financing, and owner compensation.
