How to Build an All-Weather Portfolio Across Asset Classes

An all-weather portfolio is a diversified allocation designed to remain workable when economic growth or inflation moves in unexpected directions. Build one by defining the portfolio’s job, combining assets with different growth and inflation sensitivities, balancing risk contributions rather than simply dollar amounts, and following a written rebalancing policy. There is no source-supported percentage mix that is right for every retail investor.

The framework is a way to construct and maintain a portfolio, not a magic ticker list or a promise of positive returns. Your horizon, spending needs, currency, taxes, liquidity and ability to tolerate losses determine whether the approach—and which instruments—fit you.

What “all-weather” means

Bridgewater Associates says its All Weather strategy began in 1996 for Ray Dalio’s trust assets. The design question was how to hold a portfolio that could perform across very different environments without requiring a forecast of which environment would arrive next. In Dalio’s words, an All Weather portfolio is “a type of portfolio that achieves that; it is not an investment product.”

The framework looks at two surprises that drive many asset-price changes: whether economic growth is stronger or weaker than expected, and whether inflation is rising or falling. Assets that respond differently to those surprises can be combined so that the portfolio is less dependent on one economic prediction. That is a planning lens, not a reliable market-timing system.

Bridgewater’s account describes the strategy as passive: the objective was to build the best portfolio possible without needing to predict future conditions. A passive design still requires decisions about exposures, instruments, costs and maintenance.

The four-environment lens

Economic environment Typical pressure on assets Exposures that may help diversify Important qualification
Stronger growth, falling or contained inflation Growth-sensitive assets such as equities may benefit; high-quality nominal bonds can lag if rates rise. Global equities, with some nominal bonds for stability. “Stronger growth” does not guarantee equity gains, and rates can move for reasons unrelated to growth.
Stronger growth, rising inflation Nominal bonds can be hurt by rising yields and declining real purchasing power; equities may face valuation pressure. Commodities, gold, inflation-linked bonds and selected real-asset exposure. Inflation-sensitive assets can be volatile and may not hedge every inflation shock.
Weaker growth, falling or contained inflation Defensive assets, particularly high-quality nominal bonds, may provide ballast as yields fall. Nominal government and investment-grade bonds, alongside diversified equities. Credit risk, duration risk and starting yields affect results.
Weaker growth, rising inflation Stocks and nominal bonds can suffer together; real returns may be pressured. Inflation-linked bonds, commodities and gold can provide different drivers of return. There is no guaranteed hedge, and correlations can change abruptly.

The table describes relationships, not forecasts. A portfolio can lose money in any one of these environments because prices reflect valuations, policy, currency movements, liquidity and investor positioning as well as growth and inflation.

Start with the portfolio’s job

Before selecting funds, write down what the money must do. A portfolio intended to fund near-term spending cannot take the same risk as one intended for a retirement goal several decades away. The all-weather label does not override basic suitability.

  • Time horizon: Separate money needed within the next few years from long-term capital. Short horizons reduce the time available to recover from a drawdown.
  • Spending and cash flow: Estimate withdrawals, emergency reserves and whether income must be predictable. Keep essential near-term spending in appropriate liquid instruments rather than relying on a market hedge.
  • Currency: Identify the currency of future liabilities. Unhedged foreign assets add currency exposure; hedging can reduce that exposure but introduces costs and implementation choices.
  • Tax setting: Note whether assets sit in a taxable account, a pension or another tax-advantaged wrapper. Interest, dividends, distributions, capital gains and commodity structures can receive different treatment.
  • Liquidity: Decide how quickly each holding must be saleable and whether bid-ask spreads or market closures could matter during stress.
  • Risk capacity and tolerance: Capacity is the financial ability to absorb a loss; tolerance is the emotional willingness to remain invested. Use the lower practical limit when setting risk.

These inputs determine the strategic mix. The reviewed source material does not establish a universal retail allocation, expected return, volatility target or guaranteed outcome, so a percentage pie chart should not be presented as the official All Weather portfolio.

Choose broad, complementary asset exposures

Use exposures for their economic behavior, not for a fund’s label. Read the prospectus or factsheet to determine what a vehicle actually owns, how it obtains exposure and what risks it introduces.

Global equities

Equities provide participation in corporate earnings and are generally the portfolio’s main growth engine. Diversifying across countries reduces reliance on one economy, currency and policy regime. Bridgewater’s 2025 discussion emphasizes geographic diversification because shocks can affect many assets within one country at the same time.

Global diversification does not remove equity drawdowns. Different markets can become highly correlated during a crisis, and foreign holdings add currency and political risks. Decide whether your geographic exposure is broad by market capitalization, deliberately tilted, or currency-hedged, and document the reason.

Nominal bonds

Nominal government and high-quality corporate bonds can provide defensive characteristics when growth weakens and inflation is stable or falling. Their main risks are duration, issuer credit, reinvestment and inflation eroding real purchasing power. A long-duration bond fund can fall sharply when yields rise even if its issuers remain solvent.

Inflation-linked bonds

Inflation-indexed bonds adjust principal or interest according to an inflation measure and can protect purchasing power more directly than nominal bonds. Their prices still fluctuate with real yields, maturity and expectations, and the relevant inflation index may not match your household expenses. Check the country, index methodology, tax treatment and whether the fund uses derivatives.

Commodities

Broad commodity exposure can respond to supply shocks, energy prices, weather and global demand in ways that differ from stocks and bonds. Commodity funds may use futures rather than storing physical goods. Futures returns depend on spot-price changes, collateral income and the shape of the futures curve, so a commodity allocation can disappoint even when a headline commodity price rises.

Gold

Gold is often treated as a monetary and inflation-sensitive diversifier. It produces no operating earnings or coupon, and its price can be volatile. Decide whether exposure is backed by allocated physical metal, an exchange-traded structure, futures or another arrangement; custody, counterparty, storage and tax consequences differ.

Balance risk contributions, not just dollars

Risk parity asks how much volatility and potential loss each exposure contributes to the whole portfolio. Equal dollar weights do not create equal risk: a relatively small equity or commodity position may dominate portfolio volatility, while a larger allocation to low-volatility bonds may contribute less.

A risk-balanced process estimates each asset’s volatility and its correlation with the other holdings, then adjusts exposures so no single economic bet controls the result. Estimates are unstable: a relationship observed over one period may reverse, and the answer changes with the chosen instruments, look-back window and rebalancing rule.

Some implementations increase lower-volatility exposures, potentially using leverage, to reach a desired risk contribution. Dalio’s historical discussion of a global inflation-linked-bond portfolio mentions leverage, but that history is not a recommendation that an individual borrow money or buy leveraged funds. Borrowing adds financing cost, margin risk and the possibility of forced selling.

A practical construction process

  1. Write an investment policy. Record the goal, horizon, base currency, liquidity reserve, tax account, acceptable loss and prohibited exposures. State whether the objective is growth, spending support, inflation resilience or a combination.
  2. Map the economic risks. List how the candidate assets are expected to respond to stronger or weaker growth and rising or falling inflation. Mark relationships that are uncertain rather than treating them as permanent.
  3. Select strategic exposures. Combine global equities, nominal bonds, inflation-linked bonds and real-asset exposures such as commodities or gold in proportions consistent with the investor’s capacity. Keep the allocation understandable enough to monitor.
  4. Set risk limits. Decide maximum exposure to equities, commodities, any issuer or country, foreign currency and derivatives. If leverage is even being considered, specify a hard limit, financing source and a plan for a margin call; omitting leverage is a valid choice.
  5. Choose instruments. For each exposure, compare index methodology, duration, credit quality, tracking difference, derivatives use, collateral, fund structure, liquidity and tax reporting. Prefer transparent instruments whose behavior you can explain.
  6. Document implementation targets. Use target weights or ranges, a cash-handling rule and a rebalancing trigger. The target is your policy, not a prediction of next year’s winners.
  7. Review before trading. Confirm the current prospectus, fees, spreads, trading hours, distribution schedule, tax rules and availability in your jurisdiction. Product terms can change.

DIY holdings or a packaged multi-asset fund?

Decision factor DIY asset-class funds Packaged multi-asset strategy
Coverage You choose the countries, bond segments, inflation protection and real assets; gaps are your responsibility. The mandate defines the included exposures. Read the current holdings and methodology rather than relying on the product name.
Physical versus derivatives You can select physical securities, futures-based funds or a mix for each sleeve. The manager may use swaps, futures or other derivatives. Review collateral, counterparty and roll procedures.
Leverage Normally visible at the sleeve level, although some funds embed leverage. May be embedded in the strategy. Check the prospectus for borrowing and gross exposure.
Costs Separate expense ratios, commissions, spreads and your own trading activity can add up. One stated expense ratio may simplify administration, but trading and underlying costs still matter.
Liquidity Liquidity varies by holding and exchange. Trading liquidity and the liquidity of underlying positions are separate questions.
Taxes You control asset location and can harvest losses, subject to local rules. Distributions and internal turnover may be less customizable.
Complexity and control More decisions and more rebalancing, with maximum control. Less day-to-day work, with less control over exposures and timing.

Example: State Street Bridgewater All Weather ETF (ALLW)

ALLW is a current packaged example described by State Street as providing exposure to global stocks, nominal and inflation-linked bonds and commodities. It is useful as a comparison point, not as a universally suitable recommendation. Confirm its latest prospectus, holdings, derivatives, fees, trading volume, tax treatment and availability before investing.

State Street notes that the fund can underperform a traditional 60/40 portfolio when conditions are unusually favorable to equities. That is a relative-performance limitation, not evidence that either approach will win in every period. A packaged fund also does not remove the need to assess account suitability, currency and liquidity.

Build a rebalancing policy before markets move

Rebalancing restores the risk profile you selected after prices change. Without a rule, investors often add to what has recently risen and sell what has fallen, turning a diversified policy into a series of forecasts.

  1. Choose a review date. A calendar review can be monthly, quarterly, semiannually or annually; the reviewed sources do not prescribe one universal retail frequency. Pick a schedule you can follow consistently.
  2. Set drift bands. Specify how far an asset may move from target before you trade. Wider bands reduce turnover but allow larger risk changes; narrower bands increase control and costs.
  3. Use cash flows first. Direct new contributions, withdrawals and distributions toward underweight exposures when practical, reducing taxable sales and commissions.
  4. Check risk, not only weights. A holding can keep the same dollar weight while its volatility, duration, leverage or correlation changes. Review those characteristics and any mandate change.
  5. Record the decision. Note the price, weight, reason, tax consequence and next review date. A written log helps prevent discretionary market timing.

Costs, taxes and operational details that can change the result

  • Fund expenses and tracking: Two funds following a similar index can differ in fees, sampling, securities lending and tracking difference.
  • Trading friction: Include bid-ask spreads, commissions, exchange fees, foreign-exchange charges and the market impact of large orders.
  • Turnover: Futures rolls, swaps and frequent rebalancing can create implicit costs and taxable distributions.
  • Asset location: Interest-heavy bond funds, commodity structures and gold vehicles may be more tax-inefficient in a taxable account than in a tax-advantaged account, depending on local law.
  • Withholding and domicile: Foreign dividends, fund domicile and treaty rules can alter after-tax returns.
  • Operational resilience: Keep statements, beneficiary details, two-factor authentication and a plan for trading during an outage or custodian change.

Common mistakes and how to correct them

Treating a popular pie chart as the official allocation

Simple percentage recipes circulate online, but the cited Bridgewater material does not establish one current retail mix. Replace the chart with an investment policy tied to your liabilities, risk capacity, instruments and tax setting.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Confusing equal dollars with equal risk

A nominally balanced set of dollar weights can still be dominated by equities or commodities. Estimate volatility and correlation, then inspect contribution to total portfolio risk.

Assuming every bond hedges every shock

Nominal bonds may help in a deflationary growth slowdown but can suffer when inflation and yields rise. Add inflation-linked exposure only after checking its index, duration and real-yield risk.

Adding too many diversifiers

Every sleeve adds monitoring, taxes and implementation risk. If you cannot explain what an asset contributes, what can make it lose money and how it will be rebalanced, it may not belong in the portfolio.

Using leverage without a failure plan

Leverage can magnify a low-volatility exposure into a larger risk contribution, but financing costs and margin calls can force sales at the worst time. A non-leveraged design is often easier to understand and maintain.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Checking only historical returns

Past performance is not indicative of future results. Examine drawdowns, liquidity, fees, tax outcomes, implementation mechanics and how the portfolio behaves when correlations converge.

A worked planning example without a model allocation

Suppose an investor has a long horizon, holds emergency cash outside the portfolio, spends primarily in one currency and wants to reduce dependence on a single stock-and-bond outcome. The investor could document global equity as the growth exposure; high-quality nominal bonds for weaker-growth, stable-inflation conditions; inflation-linked bonds for purchasing-power risk; and modest commodity or gold exposure for additional inflation and supply-shock sensitivity.

The investor would then compare physical and derivative implementation, decide whether foreign-currency exposure should be hedged, set a maximum tolerable drawdown, choose target ranges and direct new contributions toward underweight sleeves. The plan would be reviewed on the chosen schedule and changed only when the investor’s circumstances, instrument characteristics or policy assumptions changed—not because one asset had a strong recent run.

What an all-weather portfolio cannot do

Diversification reduces reliance on one market outcome; it does not eliminate losses. Stocks, bonds, commodities and gold can decline together, especially when liquidity disappears or correlations change. Inflation protection can lag, nominal bonds can lose value when rates rise, and a diversified portfolio can underperform a simpler equity-heavy portfolio during a sustained equity boom.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

State Street explicitly identifies potential underperformance versus a traditional 60/40 portfolio when equities are especially favored. Bridgewater’s 2025 material also states that past performance is not indicative of future results. Treat “all-weather” as a disciplined way to manage uncertainty, not as a guarantee that the portfolio will be positive in every environment.

Source notes for the framework

The origin and design history are described in Bridgewater’s “The All Weather Story,” including the 1996 launch and passive, forecast-independent objective. Ray Dalio explains the growth-and-inflation framework and risk-parity concept in “The Concept and Mechanics of an All Weather Portfolio.” Bridgewater’s “Engineering Targeted Returns and Risks” was published in August 2011, and “Investing in a New World: Capturing Opportunity and Weathering Uncertainty” was published in 2025. Product characteristics for ALLW should be checked against its current official fund documents because fees, holdings and availability can change.
