If your retirement may last longer than you originally planned, the safest first move is usually to lower the portfolio’s starting withdrawal percentage and test whether your spending can flex after weak investment returns. A longer horizon gives a portfolio more years in which withdrawals, inflation and market losses can compound. Published withdrawal-rate figures are model estimates—not guarantees or automatic instructions for people already retired—so the right adjustment depends on your income sources, essential expenses, portfolio mix, tolerance for spending cuts and the longer-lived partner’s age.

Why a longer retirement changes the withdrawal decision

A withdrawal plan has to fund every year in the modeled horizon, not merely the first decade. Taking a fixed dollar amount that worked for a 25- or 30-year retirement can leave too little capital for years 31 through 40, especially if inflation is high or markets perform poorly early on. The longer your planned retirement, the lower your initial withdrawal percentage should be, as Morningstar’s retirement-income analysis puts it.

Longevity also changes the order in which you should make decisions. First establish the longest plausible spending horizon; then calculate a sustainable starting amount; finally decide how much annual income may vary. A plan built for a 65-year-old single retiree and a plan for a 65-year-old couple with one partner likely to live into their 90s are not the same problem.

What current withdrawal-rate estimates actually show

Morningstar’s estimates illustrate the direction of the adjustment. The figures below are modeled starting rates for the assumptions identified by Morningstar and should not be treated as promises. They are not interchangeable: changing the horizon, asset allocation, spending rule or success target changes the result.

Modeled retirement horizon Estimated starting withdrawal rate Provenance and qualification
10 years 9.7% Morningstar estimate using data as of September 30, 2025; suitable only for that short modeled horizon, not a long retirement.
25 years 4.4% Morningstar estimate using data as of September 30, 2025, under the article’s stated assumptions.
30 years 3.9% Morningstar’s 2025 research, published December 3, 2025: highest estimated starting rate for a new retiree seeking consistent inflation-adjusted spending, a 90% modeled probability of having assets remaining, and no Social Security or other nonportfolio income included.
35 years 3.5% Morningstar estimate using data as of September 30, 2025, under the article’s stated assumptions.
40 years 3.3% Morningstar estimate using data as of September 30, 2025, under the article’s stated assumptions.
50 years 2.9% Morningstar estimate using data as of September 30, 2025, under the article’s stated assumptions.

The table is a planning reference, not a personal recommendation. Morningstar says these starting-rate estimates are designed for people embarking on retirement. Someone who has already retired should not mechanically reset spending every year simply because a new percentage was published. Your current balance, withdrawals already taken, market experience and remaining horizon need to be evaluated together.

How to reset your plan for a potentially longer life

1. Set the horizon using the longer-lived partner

For a couple, use the younger or otherwise longer-lived partner’s planning horizon when deciding how long the portfolio may need to last. A joint plan that stops at the first death can understate the years of spending required by the survivor. If you are single, include a margin beyond your best estimate rather than choosing a date that assumes an early death.

Write the horizon in years from the planned retirement date. For example, a 40-year horizon means a portfolio beginning at age 65 is being tested through roughly age 105. The point is not to predict an exact lifespan; it is to prevent an optimistic end date from quietly driving an excessive withdrawal.

2. Separate essential and discretionary spending

List expenses in two groups. Essential costs include housing, food, utilities, insurance, medical care and other bills that cannot easily be postponed. Discretionary costs include travel, gifts, hobbies, dining out and upgrades. This distinction determines whether a flexible withdrawal method is realistic: cutting a vacation is different from cutting medication or rent.

Then identify which costs are likely to rise faster than general inflation, such as health care, and which may decline, such as commuting. Do not assume every expense will receive the same annual increase.

3. Add dependable nonportfolio income

Portfolio withdrawals are only one part of retirement income. Include pensions, Social Security and any other dependable lifetime income in the cash-flow plan. The Morningstar 3.9% base case excludes Social Security and other nonportfolio income, so applying that percentage to your entire spending need without accounting for those sources can misstate the amount required from investments.

Lifetime-income products can also change the portfolio burden, although they may reduce the assets available for heirs. Compare the value of guaranteed income with your liquidity needs, inflation exposure, survivor provisions and bequest goals before committing money. Verify current program rules and contract terms with the relevant official source or a qualified adviser.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

4. Recalculate the starting dollar amount

Multiply the selected starting rate by the portfolio value at retirement. On a $1 million portfolio, a 3.9% starting rate would mean $39,000 in the first year, while 3.3% would mean $33,000. These are simple illustrations of the arithmetic, not suggested spending levels. The rate must match the horizon and assumptions used to select it.

If your longer horizon makes the initial amount uncomfortable, address the gap before retirement by saving more, working longer, reducing fixed costs, adding reliable income or accepting a more variable spending path. A lower percentage is only useful if the resulting cash flow can support your actual life.

5. Test the plan against early losses

Sequence risk is the danger that poor returns early in retirement permanently weaken a portfolio’s ability to support later withdrawals. Two portfolios can earn the same average return over 30 years yet produce different outcomes if one experiences losses in its first few years.

Model a down-market sequence near the retirement date and ask whether essential expenses remain covered. A plan that permits spending reductions after losses can preserve more shares for a later recovery. Keep enough readily available cash or high-quality short-term assets for near-term needs so that a temporary decline does not force unnecessary sales of depressed investments; the appropriate reserve depends on your allocation and income sources.

Choose a withdrawal method that matches your flexibility

No method is universally best. Compare each approach against the same horizon, portfolio allocation, modeled success probability, income stability, willingness to cut spending and importance of leaving a bequest.

Method How it works Main advantage Main trade-off
Fixed real withdrawals Set a first-year dollar amount and increase it with inflation over time. Provides the smoothest planned cash flow and is easy to budget. It responds slowly to poor portfolio results and can withdraw too much after an early decline.
Skip or limit inflation increases after losses Hold spending flat, or grant only part of the inflation increase, after a down year. Preserves assets without requiring an immediate large nominal cut. Purchasing power may fall, particularly during extended inflation.
Guardrails Set upper and lower portfolio-value thresholds that trigger spending reductions or allow increases within preset limits. Creates a rules-based response to market strength and weakness. Cash flow varies and requires periodic decisions and disciplined monitoring.
Remaining-balance or RMD-style percentage Recalculate the withdrawal as a percentage of the current balance using an applicable life-expectancy factor. Automatically adapts to the balance and reduces the chance of exhausting assets under a declining portfolio. Annual income can fluctuate substantially and may be low after a market decline.

Fixed real withdrawals: stability first

This method suits a household whose priority is predictable spending and whose portfolio, savings rate and other income provide a wide margin. Its weakness is greatest when markets fall at the beginning of retirement, because the inflation-adjusted dollar amount keeps rising while the asset base is shrinking. If you use it, define in advance which expenses could be paused if the portfolio falls materially.

Skipping or limiting inflation increases

A simple rule is to grant the planned inflation increase only when the portfolio has not suffered a loss, or to grant a partial increase after a down year. The rule protects purchasing power less than a full inflation adjustment, but it may avoid a permanent cut to the starting dollar amount. Decide how you will measure a “loss,” which account value date you will use and whether essential expenses are exempt.

Guardrails

Guardrails make flexibility explicit. You might set a baseline spending amount, a maximum increase after strong returns and a reduction trigger after the portfolio falls below a chosen boundary. The exact percentages and boundaries must be modeled for your horizon and asset mix; there is no universal trigger. Write the rules before a crisis, identify who makes the decision and specify whether reductions apply to all spending or only discretionary categories.

Remaining-balance or RMD-style withdrawals

With a percentage-of-balance approach, the dollar amount falls after a market decline and rises after a recovery. That directly limits the risk of running out of assets, but it transfers uncertainty to your household budget. Essential expenses should generally be matched with dependable income or a reserve rather than relying entirely on a fluctuating portfolio withdrawal. Required minimum distribution rules are account- and jurisdiction-specific; verify the applicable factor and tax treatment with official guidance.

How to decide whether flexibility is practical

Use a decision framework rather than selecting a rate from a table.

  • High essential-cost burden: Prioritize dependable lifetime income and a conservative starting rate. If most spending is nonnegotiable, a method that can cut deeply after losses may not be workable.
  • Large discretionary budget: A guardrail or inflation-skipping rule can reduce spending temporarily while preserving necessities.
  • Strong bequest priority: Use a longer horizon and consider a lower starting rate or more flexible withdrawals. Lifetime income can improve spending security but may leave fewer liquid assets for heirs.
  • Low tolerance for changing income: Favor a conservative fixed amount, larger reserves and more guaranteed income, recognizing that the initial spending level may need to be lower.
  • Willingness to adjust spending: A flexible method may support a higher initial amount than a rigid plan under some models, but only if you will follow the reductions when required.
  • Uneven or uncertain income: Coordinate withdrawals with pensions, Social Security timing and other cash flows so that portfolio distributions do not rise unnecessarily in years when outside income is available.

What to do if you are already retired

Do not apply a new published starting rate to your current balance as an automatic annual reset. Starting-rate studies describe a new retirement beginning under specified assumptions. An existing retiree has a different remaining horizon, a different sequence of returns and a known withdrawal history.

Instead, recalculate from today forward:

  1. Record the current investable balance and the amount withdrawn during the past 12 months.
  2. Estimate the remaining horizon using the longer-lived partner’s needs.
  3. Separate essential spending from expenses that can be delayed or reduced.
  4. Include pensions, Social Security and other income, documenting whether each source is inflation-adjusted and whether it continues to a survivor.
  5. Run conservative, middle and poor-return scenarios, with particular attention to losses in the next several years.
  6. Choose a written rule for inflation increases, reductions and review dates.
  7. Revisit the plan after a major change—such as a large market decline, death of a partner, health change or permanent income change—rather than reacting to every daily market move.

Common mistakes that make longevity risk worse

  • Using a short-horizon rate for a long retirement: The 10-year estimate in the table cannot be extended to 35, 40 or 50 years.
  • Treating 3.9% as a guarantee: It is a modeled estimate for a specific 30-year, inflation-adjusted, 90%-success case and excludes nonportfolio income.
  • Ignoring the survivor’s budget: Some expenses fall after a death, but housing, health care and many bills continue. Model the survivor separately.
  • Promising inflation protection for every expense: Medical costs and insurance premiums may behave differently from the broad inflation assumption in a model.
  • Choosing flexibility without a trigger: “We will spend less if markets fall” is not an actionable rule. Define the measurement, timing and size of a cut.
  • Confusing modeled success with certainty: A 90% modeled probability still includes unsuccessful outcomes, and future returns may differ from the assumptions.
  • Overlooking taxes and account rules: The amount withdrawn, the account it comes from and the applicable tax or distribution rule can change spendable income. Confirm current details with official guidance and a qualified professional.

  • Update the portfolio value, asset allocation and the dollars withdrawn.
  • Compare actual essential and discretionary spending with the budget.
  • Check whether outside income changed, including survivor payments or pension adjustments.
  • Measure the remaining horizon for the longer-lived partner.
  • Apply the written inflation, guardrail or percentage-of-balance rule instead of improvising.
  • Confirm that near-term essential expenses can be met without selling assets solely because of a temporary market decline.
  • Record the decision and the assumptions used so the next review is comparable.

When professional help is worthwhile

A fiduciary retirement-income planner can help coordinate longevity assumptions, portfolio withdrawals, taxes, insurance, Social Security decisions and survivor income. Seek advice before making an irreversible annuity purchase, changing a large asset allocation or adopting a spending rule you may not be able to follow. Ask the adviser to show the horizon, allocation, inflation assumption, success threshold and treatment of outside income behind every recommendation.

Frequently Asked Questions

Should I immediately cut my withdrawals to 2.9% if I might live 50 years?

No. The 2.9% figure is a Morningstar estimate for a specific 50-year modeled horizon and assumptions. An existing retiree should recalculate using the current balance, withdrawals already taken, remaining horizon, portfolio mix and other income rather than mechanically adopting a published rate.

Which withdrawal method gives the highest income?

There is no universal winner. A flexible method may support a higher modeled starting amount than a rigid inflation-adjusted promise, but it requires you to accept lower income after poor returns. Compare methods using the same horizon, allocation, success target and spending needs.

How should couples account for different life expectancies?

Plan for the younger or otherwise longer-lived partner’s horizon. Model the survivor’s essential expenses and identify which income sources continue after the first death.

Are these percentages official safe-withdrawal rules?

No. They are model estimates published by Morningstar under stated assumptions. Future returns, inflation, taxes, expenses and individual circumstances can differ, so use them as planning inputs rather than guarantees.
