AI data centers are funded with a mix of operating cash flow, borrowing, equity or strategic capital, leases, and long-term power and infrastructure commitments. The key investor question is not simply whether a company can pay for construction today: it is whether cash generation, financing capacity, and future demand can support the full cost of building and operating the capacity.

Recent company figures show both the scale of the build-out and why a single “AI spending” number can mislead. Reported capital expenditures often cover broader cloud, technology, and fulfillment infrastructure—not AI alone—while leases and power contracts can commit a company to substantial future payments before a facility is operating.

How are AI companies paying for all these data centers?

They use several sources of capital at once. Operating cash flow can fund construction without new borrowing, but rapidly rising investment can also lead companies to issue debt, bring in equity or strategic capital, lease facilities and equipment, or sign contracts that reserve power and infrastructure for years ahead.

J.P. Morgan describes the financing mix as shifting toward debt and equity as AI capital expenditure expands. That does not mean every company uses each source in the same proportion, or that a reported dollar of infrastructure spending is a dollar spent exclusively on AI. Company disclosures use different labels and accounting periods, so investors need to read the figures in context.

The main funding sources

  • Operating cash flow: cash generated by the business can fund investment directly. The trade-off is that every dollar directed to infrastructure is unavailable for other uses, including dividends, share repurchases, acquisitions, or other strategic investments.
  • Debt: borrowing raises cash now and creates interest and repayment obligations. Investors should consider the cost and timing of that debt alongside existing obligations and future financing needs.
  • Equity and strategic capital: issuing shares or attracting strategic investment can provide capital without scheduled interest payments. Equity issuance can dilute existing shareholders; strategic financing can also shape who participates in or benefits from a project.
  • Leases: leasing data centers or equipment can secure capacity without buying every asset outright. The commitment may begin before the facility or equipment is available, so a company’s current lease liabilities may not capture all future contractual exposure.
  • Power and infrastructure agreements: long-term contracts can secure electricity or other capacity, but they may require payments even when demand, construction, or utilization changes.

What do the recent company figures show?

The figures below illustrate the scale of investment and the range of disclosures investors may encounter. They are not directly comparable measures of AI-only spending: capital expenditure, operating cash flow, debt proceeds, and future lease commitments describe different things.

Company and period Reported figure What it measures
Alphabet, 2024 $52.5 billion Capital expenditures
Alphabet, 2025 $91.4 billion Capital expenditures; the company also expected a significant increase in 2026 technical-infrastructure investment
Alphabet, December 31, 2025 $52.7 billion Future data-center lease payments for leases not yet commenced
Alphabet, January 2026 agreement $9.9 billion Expected power-purchase payments from 2027 through 2047; if conditions are not met, a possible payment of approximately $3.5 billion and ownership of generating assets
Amazon, 2025 $128.3 billion Cash capital expenditures, primarily technology infrastructure supporting AWS and fulfillment capacity
Amazon, 2025 $139.5 billion Cash provided by operating activities
Amazon, 2025 $25.0 billion Debt proceeds received
Microsoft, fiscal 2025 $136.2 billion Cash from operations
Microsoft, September 30, 2025 $106.2 billion Additional leases, primarily for data centers, that had not commenced
Meta, December 31, 2025 $103.77 billion Approximate leases not yet commenced, mostly for data centers, colocations, and network infrastructure

Amazon’s 2025 cash capital expenditures were up from $77.7 billion in 2024. The company said those outlays primarily reflected technology infrastructure—most of it supporting AWS growth—and additional fulfillment-network capacity, both of which it expected to increase in 2026. That disclosure is a reminder not to label all of a company’s capital spending “AI.”

Alphabet said it had raised capital through debt and might continue to seek debt or other financing to support capital and operating needs. Microsoft said it would continue capital expenditure to support growth in cloud offerings and investment in AI infrastructure and training. These statements show that companies may plan for sustained investment while retaining more than one financing option.

Are hyperscalers funding AI capex with debt?

Debt is part of the funding mix, but the figures do not establish that debt is the sole or primary source for every company’s build-out. Amazon reported $25.0 billion of debt proceeds received in 2025, while Alphabet said it had raised debt and may seek more financing. J.P. Morgan’s analysis points to debt and equity becoming more prominent as capex expands.

What debt changes for shareholders

Borrowing can let a company invest without immediately issuing shares or waiting for retained cash to accumulate. But the obligation remains even if a data center takes longer to complete, utilization is lower than planned, or customer demand arrives later than expected. Interest expense can also compete with other spending and shareholder returns.

Investors should look beyond the amount raised in a single year. Relevant questions include when debt matures, what coupons or rates apply, whether borrowing is fixed- or variable-rate, how much debt is offset by cash, and whether ratings or refinancing conditions could change. The supplied figures establish debt proceeds for Amazon and debt financing plans for Alphabet, but do not provide a comparable debt maturity or interest-cost schedule across all companies.

How much of the AI build-out is off balance sheet?

There is no single percentage in these disclosures that answers how much of the build-out is “off balance sheet.” One reason is that infrastructure commitments can take different forms: recognized lease liabilities, leases that have not commenced, power-purchase agreements, or other contractual obligations. They have different terms and accounting treatment.

The disclosed not-yet-commenced lease figures are nevertheless large enough to matter to an investor’s assessment of future fixed commitments: Alphabet reported $52.7 billion of future data-center lease payments at December 31, 2025; Meta reported approximately $103.77 billion of leases not yet commenced at that date, mostly involving data centers, colocations, and network infrastructure; and Microsoft reported $106.2 billion of additional leases, primarily for data centers, that had not commenced at September 30, 2025.

These amounts should not be added together and treated as current debt or as cash due immediately. They refer to commitments for leases that had not started, at different reporting dates, and the figures do not by themselves show the timing of every payment or the assets and cash flows associated with the commitments. They do show why investors should read notes on leases and contractual obligations alongside the headline capex figure.

Why power contracts belong in the same analysis

A facility needs electricity as well as buildings, servers, and network equipment. Alphabet disclosed a January 2026 power-purchase agreement expected to create $9.9 billion of payments between 2027 and 2047. It also described a possible alternative outcome involving an approximately $3.5 billion payment and ownership of generating assets if specified conditions are not met. The alternative is conditional, not an additional amount to add automatically to the expected payments.

For investors, the central issue is the shape of the obligation: the payment schedule, the conditions that change it, and whether the company can put the contracted capacity to productive use. A long-dated commitment can make current spending look smaller than the total economic cost of securing infrastructure over time.

What should investors watch in AI infrastructure spending?

Use a set of related measures rather than relying on a single capex number. The goal is to understand whether investment is affordable, whether future commitments are manageable, and whether the new capacity can earn enough to justify its cost.

1. Capex growth and intensity

Track capital expenditures over time and compare them with revenue and operating cash flow. Also compare management’s guidance with the prior year: Alphabet reported a rise in capital expenditures from $52.5 billion in 2024 to $91.4 billion in 2025 and said 2026 technical-infrastructure investment was expected to increase significantly. A rising absolute figure matters differently for a company with growing cash generation than for one whose cash generation is flat.

Check what each company includes in its capex label. Amazon’s stated 2025 spending included technology infrastructure and fulfillment capacity; Microsoft refers to cloud offerings as well as AI infrastructure and training. Those categories are broader than AI alone and should not be compared as if they were identical measures.

2. Cash left after investment

Subtract capex from operating cash flow to get a simple view of cash remaining before dividends, buybacks, acquisitions, and other uses. Using the reported 2025 figures, Amazon’s $139.5 billion in cash provided by operations less $128.3 billion in cash capital expenditures leaves $11.2 billion before those other uses. This is a useful calculation, not a complete measure of free cash flow or a forecast: definitions, timing, and other cash movements matter.

Microsoft reported $136.2 billion of cash from operations in fiscal 2025, but the figures here do not pair it with a comparable capex total. Avoid drawing a cash-after-capex comparison where the reporting periods or measures do not match.

3. Borrowing and financing flexibility

Follow new issuance, debt maturities, interest expense, ratings, and refinancing needs. A large cash balance or strong operating cash flow can provide flexibility, but the relevant question is how much remains after investment and other commitments. Look for whether debt is funding long-lived assets and whether the expected period of use broadly matches the repayment schedule.

4. Leases, power, and purchase commitments

Read disclosures about leases not yet commenced and long-term power or infrastructure agreements. Assess when obligations begin, what conditions can alter the payments, and whether the commitment is take-or-pay or otherwise fixed. Do not treat a headline lease total as immediately payable; do not ignore it merely because the facility is not yet operating.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

5. Utilization and monetization

Construction alone does not demonstrate that an investment will earn an adequate return. Watch for evidence that cloud demand, contracted capacity, pricing, and AI-related revenue are growing enough to absorb depreciation and financing costs. The company filings cited here do not provide one standardized AI-only return metric, so comparisons require judgment about each company’s definitions and business mix.

6. Delivery, power, and concentration risks

Data-center economics depend on execution. Construction delays, grid access, energy prices, and equipment availability can push out the point when capacity starts generating revenue. Customer concentration also matters: capacity committed to a small number of customers can leave a company more exposed if demand or contract terms change.

7. What the spending displaces

Infrastructure competes with buybacks, dividends, acquisitions, and other strategic investments for capital. Compare spending plans with the company’s stated capital-allocation priorities and cash generation. If a company needs more external capital to maintain its chosen investment pace, investors should consider whether that reflects a temporary timing gap or a deliberate decision to commit more resources than operations currently provide.

How can investors compare companies without false precision?

Build a consistent scorecard, but preserve differences in definitions and reporting dates. “Technical infrastructure” and cloud-related capex can include more than AI, and not-yet-commenced leases are not the same as current-period spending.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.
Comparison area What to examine Why it matters
Capex growth Spending trend and current guidance Shows the pace and whether the company expects investment to keep rising
Cash after capex Operating cash flow less capex, using aligned periods and definitions Indicates cash available before other capital-allocation choices
Debt Gross and net debt, maturities, interest costs, and refinancing exposure Shows financing burden and room for further borrowing
Contractual commitments Lease, power, and infrastructure obligations, including start dates and conditions Captures future claims on cash that may not appear in current-period capex
Demand and revenue Cloud or AI revenue growth, contracted capacity, and pricing Tests whether new infrastructure has customers and monetization potential
Utilization and concentration Capacity use and dependence on major customers Shows how resilient returns may be if demand shifts
Execution Construction progress, power access, energy costs, and equipment supply Identifies whether planned capacity can be delivered and operated as intended

Use the scorecard to compare each company with its own history first, then compare peers only where the accounting labels, period, and scope align. A precise-looking ranking based on unlike capex or lease figures can be less informative than a smaller set of genuinely comparable measures.

Frequently Asked Questions

Does a large data-center lease commitment mean a company owes the full amount now?

No. The disclosed figures for leases not yet commenced describe future commitments, not a bill due immediately. The timing and terms matter, so investors should read the relevant lease disclosures rather than treating the headline total as current-period cash spending.

Why can’t I compare Alphabet’s capex directly with Amazon’s?

Both figures cover broader infrastructure than AI alone, and Amazon’s disclosure also includes fulfillment-network capacity. The reporting labels and business mix differ, so a direct comparison needs a careful check of scope and period.

Is debt automatically a warning sign when an AI company is building data centers?

No. Debt can finance long-lived assets, but its significance depends on the borrowing cost, repayment schedule, and cash flows available to service it. Investors should consider those obligations alongside the company’s other commitments and the expected use of the capacity.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

How can I tell whether AI infrastructure spending is paying off?

Look for evidence that capacity is being used and monetized through demand, contracted workloads, pricing, and revenue growth. A reported capex total alone does not reveal utilization or the return earned on AI-specific assets.
