There is no universal winner. Bitcoin self-mining turns electricity and specialized ASIC hardware into exposure to Bitcoin rewards, transaction fees, network conditions and the coin’s market price. AI/HPC hosting sells customer-facing GPU compute and data-center services, so contracts, utilization, reliability and facility readiness determine whether the investment works. A hybrid can be sensible, but only when the site, power arrangements, engineering plan, capital and customer pipeline support both uses.
The practical choice is not “crypto versus AI” in the abstract. It is a site-level decision about what the facility can reliably deliver, who will pay, how much capital must be committed before revenue starts, and whether capacity can be curtailed or reassigned without violating contracts.

The short answer: choose the revenue model your site can actually support
Bitcoin self-mining and AI/HPC hosting monetize the same broad asset—power-connected data-center capacity—in fundamentally different ways. A self-miner owns or leases ASIC miners, contributes hash power (usually through a pool), and receives a share of Bitcoin rewards and transaction fees after pool fees. An AI/HPC host sells customers GPU-based compute, colocation, cloud, connectivity, security and facility operations.
Self-mining gives you direct upside and downside from Bitcoin economics. Hosting can provide contracted service revenue, but it replaces coin-price exposure with customer, utilization, service-level and concentration risk. Neither model is automatically stable, and neither can be evaluated from a power-availability number alone.

What a Bitcoin self-mining operation sells
Hash power converted into protocol rewards
A self-miner buys or leases ASIC equipment and points it at the Bitcoin network, commonly through a mining pool. The machines perform one narrowly defined task: hashing candidate blocks. Greenidge Generation Holdings’ 2024 Form 10-K describes pooled rewards as a pro-rata allocation based on contributed hashrate, less pool fees. Your income therefore depends on the amount of effective hash power online and the network’s conditions, not on a pre-agreed customer invoice.
Gross rewards arrive in Bitcoin. The business must convert those rewards into operating cash or retain them, while paying electricity, facilities, labor, repairs, pool fees, financing and equipment replacement. A falling Bitcoin price can reduce revenue even when your machines run normally; a rise in network hashrate or difficulty can reduce your share of rewards; downtime removes earning capacity while fixed costs continue.

Power cost is a first-order variable
MARA Holdings’ 2025 Form 10-K reported that energy cost represented 38.5% of its owned mining revenues in 2025, compared with 40.8% in 2024. Those percentages describe MARA’s owned operations and accounting definitions; they are not an industry benchmark for a different site. The same filing reported an average direct energy price of $0.04 per kilowatt-hour for its owned facilities in both 2025 and 2024. That is a company- and facility-specific historical figure, not a price you should assume is available to you.
MARA also describes curtailing mining when prices rise or power is constrained. Curtailment can protect margins, but it also lowers the number of hashes produced. Your agreements must establish whether you can reduce load, how quickly you can do so, whether a utility compensates you, and whether equipment or customer commitments limit that flexibility.
The self-mining model’s capital cycle
Capital is committed before rewards are earned. You need miners, transformers, switchgear, racks or containers, network equipment, spare parts and a facility capable of removing the resulting heat. ASIC generations differ materially in energy efficiency and serviceability, so a machine that appears inexpensive can be uneconomic at your delivered power price. Model purchase or lease payments, shipping, import or tax treatment where applicable, commissioning time, expected uptime, repair inventory and replacement timing instead of relying on a headline hash-rate figure.

What third-party Bitcoin mining hosting sells
Infrastructure and operating services
A mining host supplies a customer’s miners with space, power and operating support. Core Scientific’s 2024 Form 10-K describes hosted mining revenue as electricity-based consumption contracts and lists deployment, monitoring, troubleshooting, optimization, maintenance, repairs and related infrastructure services.

The host still pays or manages power, maintains electrical and cooling systems, staffs the site, handles incidents and may depend heavily on a small number of mining customers. Contract language determines who owns the machines, who bears damage and obsolescence risk, what happens during outages, whether power can be curtailed, and how either party can terminate.
Questions to settle before signing a hosting contract
- Is the customer charged per kilowatt-hour, per deployed machine, for a fixed capacity reservation, or through a combination?
- Who pays for installation, firmware changes, repairs, replacement parts and machine removal?
- What uptime, temperature, response-time and reporting commitments apply?
- Can the host curtail load during high prices, grid emergencies or maintenance, and is compensation specified?
- How are unpaid invoices, abandoned hardware, insurance claims and end-of-term decommissioning handled?
- What percentage of site revenue and power demand would one customer represent?
What AI/HPC hosting sells
Compute plus a dependable service layer
AI/HPC hosting can include GPU-based colocation, managed or cloud compute, connectivity, facilities operation, security and related services. Customers may run model training, inference, scientific workloads or other high-performance applications. They are buying an operating environment, not merely a socket with electricity.
Core Scientific identifies GPU-based HPC hosting as a distinct service from both self-mining and hosted mining. The distinction matters because customer workloads, networking, storage, orchestration, security and support requirements are different from running a fleet of Bitcoin ASICs.
Utilization determines whether expensive capacity earns a return
An AI facility can have excellent power access and still lose money if GPUs sit idle or contracts do not cover the fixed cost of the build. MARA’s 2025 filing states that potential inference-infrastructure profitability depends on demand, pricing, utilization, reliable and cost-effective energy, compute efficiency and capital deployment. Treat those as separate underwriting assumptions: a signed customer order, a credible pipeline and speculative demand are not equivalent.
AI customers also tend to value predictable performance. Your design may need redundant power paths, higher-grade cooling, fast east-west networking, storage throughput, physical security, remote-hands support, monitoring and documented incident procedures. The required service level should be written into contracts and reflected in the engineering budget.

Why ASIC and GPU facilities are not interchangeable
ASIC miners are purpose-built for Bitcoin hashing. GPUs are general-purpose accelerators used with servers, networking, storage and software stacks. Their power density, airflow or liquid-cooling needs, rack layouts, cabling, noise profiles and maintenance workflows can differ. A building with a large electrical service is not automatically ready for AI workloads.
Core Scientific has described construction, refurbishment, reallocation and conversion work at facilities supporting AI-related workloads. That experience illustrates the scope of a conversion: electrical distribution may need redesign, cooling systems may need replacement or augmentation, floors and racks may need reinforcement, and network and security systems may need to be added. Obtain an independent engineering assessment before treating existing mining capacity as usable GPU capacity.
Facility-readiness checklist
- Power: Verify delivered price, contracted capacity, interconnection rights, voltage, redundancy, outage history and curtailment terms.
- Cooling: Confirm heat-rejection capacity at the intended rack density and whether air, direct-to-chip liquid or another design is required.
- Electrical distribution: Check transformers, switchgear, busways, protection coordination, grounding and maintenance access.
- Connectivity: Validate diverse fiber paths, carrier availability, cross-connects, upstream capacity and latency to customers or cloud regions.
- Reliability: Define backup generation, UPS coverage, fuel logistics, maintenance windows and restoration procedures.
- Space and compliance: Assess floor loading, fire protection, noise limits, permits, environmental obligations and physical security.
- Operations: Budget for 24/7 monitoring, trained technicians, spares, incident response and customer reporting.
Use company figures correctly when sizing a project
Core Scientific reported an average hourly operating power demand of 572 MW for the year ended December 31, 2024. It reported 1,317 MW of contracted power capacity at its sites as of December 31, 2024, and 784 MW of operational capacity supporting existing and planned HPC and mining operations at that time. These are company-specific historical figures with different definitions; contracted capacity is not the same as instantaneous demand or immediately available AI capacity. They demonstrate why a capacity label must be tied to a definition, date and actual energization status.

A step-by-step decision process
1. Confirm the power proposition
- Obtain the utility or generator agreement and identify the delivered energy price, demand charges, escalation, taxes and ancillary fees.
- Verify interconnection capacity, energization milestones, outage performance and the rights to add load.
- Document curtailment triggers, notice periods, compensation and restoration procedures.
- Separate firm, interruptible, contracted and merely prospective megawatts in your model.
Mining economics can tolerate planned interruption more readily than many customer workloads, so do not assume a power contract suitable for ASICs is suitable for an AI service-level agreement.
2. Build a transparent self-mining model
Use explicit assumptions for Bitcoin price, network difficulty or hashrate growth, block rewards, transaction-fee income, pool fees, ASIC efficiency, machine availability, repair downtime, electricity, staffing, financing and replacement capex. Run downside cases for lower coin prices, higher network competition, outages and delayed delivery. Keep the model in Bitcoin and fiat terms so you can see both operating performance and currency exposure.

3. Build a separate hosting model
For hosted mining, model customer-owned equipment, contracted kilowatt-hours, service fees, power pass-through, support labor, spare parts, bad debt, churn and concentration. For AI/HPC hosting, model GPU purchase or lease cost, rack and cooling construction, networking, storage, software or orchestration, staffing, utilization ramp, pricing by workload, support obligations and renewal risk. Do not combine both models into one blended utilization assumption.
Do these 3 things before closing this tab:
1Fix the driver behind crashes, sound loss and screen glitches2Repair Windows errors before they cause bigger problems3Scan for outdated or missing drivers - takes under a minute4. Test demand before ordering hardware
Classify every prospective customer as signed, in contracting, pilot, qualified pipeline or unverified interest. Match each commitment to the power, rack, cooling and network capacity it actually requires. A letter of intent may not justify a large GPU purchase if pricing, delivery schedule, credit support or utilization guarantees remain unsettled.
5. Obtain an engineering and permitting plan
Have qualified engineers inspect the building, electrical system, cooling plant, fire protection, connectivity and local permitting requirements. Price construction, refurbishment, reallocation, commissioning and downtime. A mining site can be a useful starting point, but “swap ASICs for GPUs” is not a complete project plan.
6. Compare risk-adjusted returns
Compare expected cash flow after power, maintenance, staffing, financing, taxes and capital expenditure. Stress customer churn and under-utilization in the AI case; stress Bitcoin price, network conditions and curtailment in the mining case. Include the opportunity cost of reserving scarce power for one use instead of the other.
7. Decide whether a hybrid is operationally supportable
Proceed only if you can segregate workloads, meet each contract’s reliability terms, fund the build and operate both systems safely. A phased allocation—such as retaining a mining block while commissioning a separately engineered GPU hall—can limit execution risk compared with converting the entire site at once.
Which sites fit which model?
Power-rich but operationally flexible sites
A site with low-cost or interruptible power, modest connectivity and a building designed around dense electrical loads may fit self-mining or third-party mining hosting. The investment case still depends on ASIC efficiency, equipment pricing, network conditions and the ability to curtail without breaching obligations.

Connectivity-rich, reliability-focused sites
A facility near diverse fiber routes, with robust power redundancy, sophisticated cooling and room for customer operations, is a stronger candidate for AI/HPC hosting. The decisive missing ingredient is usually committed demand at a price that supports the capital build, not simply access to GPUs.
Mixed or expandable campuses
A campus with separate electrical and cooling zones can support a hybrid more safely than a single undifferentiated hall. Physically and contractually isolate mining load from customer compute, reserve expansion capacity, and define which loads can be curtailed. Hybrid diversification is a strategic option documented by operators such as MARA and Core Scientific; their examples do not establish that it produces superior returns at every site.
Common mistakes and how to avoid them
Assuming existing megawatts equal usable capacity
Power that is contracted, permitted or announced may not be energized, deliverable at the right voltage or available after redundancy requirements. Reconcile utility documents, one-line diagrams, commissioning schedules and actual operating limits.

Treating hosting as risk-free
A contract shifts some Bitcoin-price exposure to the customer but introduces credit, churn, concentration, service-level and equipment-responsibility risk. Review termination, payment security, outage remedies and stranded-asset provisions before valuing contracted revenue.
Counting a pipeline as utilization
GPU revenue depends on workloads actually running. Track committed megawatts, commissioned racks, occupied GPUs, billable hours and realized pricing separately from sales discussions.
Ignoring the opportunity cost of curtailment
Mining may be paused during expensive hours; an AI customer may be entitled to continuous service. Model energy-response rights for each workload and price backup power, redundancy and penalties accordingly.
