Are South Africa’s Largest Companies Good Investments? Key Risks to Check First

South Africa’s largest listed companies can be useful building blocks for a diversified portfolio, but size is not a safety guarantee and a strong share-price year does not prove that stocks are cheap. The Johannesburg Stock Exchange (JSE) reported total listed market capitalisation of R24.18 trillion in 2025, up 26% year on year. That rise was supported by easing inflation, falling global rates, stronger precious-metals prices, improved energy security and better investor sentiment. Each support can reverse.

The practical answer is conditional: a large South African company may be suitable when its normalized cash flow, balance sheet, dividend capacity and valuation compensate you for rand, commodity, infrastructure, regulatory and governance risks. It is a poor fit if you need stable capital, predictable local-currency income or a single share to provide diversification.

What makes a large South African company a good investment?

“Large” usually describes market value, index weight or revenue, not the quality or price of an investment. A company can dominate its industry and still be overvalued, highly leveraged, exposed to one commodity, dependent on unreliable infrastructure or vulnerable to a regulatory change.

Assess the share as a claim on future cash flows. A useful candidate should have a business model you can explain, cash generation that survives weak years, debt that remains serviceable under stress, governance you can monitor and a share price that leaves room for adverse surprises. The same company can move from attractive to unattractive without its operations changing if the valuation rises faster than normalized earnings.

What the 2025 JSE rally tells you—and what it does not

The JSE’s R24.18 trillion total listed market capitalisation in 2025 and 26% annual increase show that investors re-rated the market. The reported drivers—cooler inflation, lower global interest rates, stronger precious-metals prices, improved electricity reliability and better sentiment—also explain why the result should not be treated as a forecast.

Lower rates can support valuations and reduce refinancing costs, while precious-metals prices can lift miners’ margins. Those effects are cyclical. Inflation can reaccelerate, global rates can stay high, metals prices can fall and electricity or logistics performance can deteriorate. Analyse several years, including weak commodity and high-rate periods, rather than extrapolating one calendar year.

The first risk checks

1. Valuation against normalized earnings

Start with a multi-year earnings and cash-flow record, not the latest reported profit. Calculate or source price-to-earnings, enterprise value to operating cash flow, free-cash-flow yield and dividend yield across a full cycle. For a miner or chemicals producer, include years of low commodity prices. For a retailer, bank or industrial company, include periods of weak domestic demand and expensive funding.

Then test whether the dividend is covered by recurring free cash flow after maintenance capital expenditure. A high yield can reflect a falling share price, a payout that cannot be maintained or profits temporarily inflated by commodity prices. Compare the current valuation with the company’s own history and with businesses of similar risk; do not assume the largest constituent deserves the highest multiple.

  • More durable: cash flow remains positive through a weak year, debt is manageable and the payout is covered without asset sales.
  • Warning sign: valuation depends on peak margins, adjusted earnings exclude recurring costs or free cash flow trails dividends for several years.

2. Where cash is earned, and which currency carries the risk

Separate South African revenue and costs from offshore operations. A company headquartered in South Africa may earn most of its cash abroad, while a local producer may buy inputs or sell products in dollars. Translation can make reported earnings rise when the rand weakens, but dollar debt, imported equipment and fuel can offset that benefit.

Sasol states that its export chemical products are mostly commodities priced in US dollars and exposed to exchange-rate movements. That means an investor must model both commodity prices and the rand, rather than treating “international revenue” as automatically defensive. Ask whether cash is generated in the same currency as interest, capital expenditure and dividends.

3. Electricity, transport and other infrastructure dependence

Power-intensive mines, smelters, factories, data facilities and cold chains need a credible plan for outages, tariffs and connection capacity. Logistics-dependent exporters also need to account for rail, port and road reliability, inventory buffers and alternative routing.

Eskom’s year ended 31 March 2025 report recorded EBITDA of R99.0 billion, compared with R43.4 billion in 2024, and electricity sales of 189.7 TWh, compared with 183.3 TWh. Those operating improvements do not remove the utility’s structural financial risk. Eskom says long-term liquidity remains at risk because of inadequate tariffs, debt service, above-inflation costs, municipal arrears, operational inefficiency, crime, fraud, corruption and the need for transmission investment.

For each company, identify the cost of self-generation, diesel or alternative transport, the time needed to recover production and whether insurance covers business interruption. A plan that exists only in a presentation is not the same as installed capacity, contracted supply or a funded logistics workaround.

4. Balance sheet strength and refinancing

List every material maturity, floating-rate exposure, covenant and foreign-currency obligation. Stress-test interest expense with higher rates, a weaker rand and lower operating cash flow. Check whether the company can refinance without issuing equity at a depressed price or selling strategic assets.

Lower borrowing costs can help, but the South African Reserve Bank (SARB) continues to describe a rapidly changing risk environment shaped by geopolitical, economic, technological and regulatory developments. A company with short maturities or limited access to foreign-currency funding is more exposed to a sudden market closure than one with staggered maturities and committed facilities.

  • Review net debt, lease liabilities, pension obligations and guarantees, not just headline bank debt.
  • Compare interest cover using a weak-year operating profit, not only the latest period.
  • Check covenant headroom under the company’s downside scenario and under a harsher one.

5. Governance, controls and reporting quality

Read the audit opinion, key audit matters and any material weaknesses in internal control. Examine related-party transactions, director and executive remuneration, board turnover, major shareholder influence and whether incentives reward returns on capital rather than revenue or short-term share performance.

Track restatements, delayed results, unusual non-GAAP measures and unexplained changes in segment reporting. The JSE maintains an accounting-monitoring framework intended to uphold integrity and transparency in listed-company reporting. That framework is useful, but it does not replace your review of the issuer’s disclosures or your willingness to reject an opaque business.

6. Regulatory, social and environmental exposure

Mining and energy companies face permitting, water, land, community, safety, security and carbon-transition risks. A licence, social agreement or grid connection can be economically decisive even when it is not shown as debt on the balance sheet.

DRDGOLD’s 2025 ESG report identifies security, Eskom supply and cost, water scarcity, macroeconomic and geopolitical instability, regulation, social licence, cyber risk and physical climate risk among its top ESG-related risks. Use that breadth as a checklist for other issuers: ask who pays if a permit is delayed, a community agreement changes, water is restricted, a cyber incident stops operations or extreme weather damages assets.

7. Concentration and benchmark construction

A large-cap JSE index is not a neutral representation of the South African economy. Its weights can be concentrated in a handful of companies, sectors or offshore earners. Buying a large-cap fund may therefore increase exposure to resources, financials or a particular multinational rather than diversify you across the risks you already hold.

Map your existing holdings by company, sector, country of revenue and currency. If you already own global funds, adding a JSE heavyweight with substantial foreign earnings may duplicate an existing multinational exposure. If your income and property are both rand-linked, a portfolio tilted toward local banks, retailers and utilities may compound the same domestic risks.

8. Dividend resilience and the income you actually need

Distinguish an ordinary dividend from a special payout funded by an asset sale or an unusually strong cycle. Check the stated policy, payment history, withholding-tax consequences for your account and whether management can legally and practically maintain distributions during a downturn.

Investors seeking income should model the dividend in rand, not only as a percentage yield. A company that earns dollars but pays in rand may provide a different hedge from one whose revenue, costs and payout all move with the domestic economy. Neither is inherently safer; the relevant question is whether the cash arrives when your own expenses are due.

How to investigate a candidate step by step

  1. Define the role. Decide whether the share is intended for growth, income, inflation protection, offshore exposure or a satellite position. Set a maximum portfolio weight before looking at the price.
  2. Build a five-to-ten-year record. Collect revenue, operating margin, operating cash flow, capital expenditure, free cash flow, net debt and dividends. Mark commodity, currency and interest-rate conditions in each year.
  3. Normalize earnings. Replace peak commodity prices, one-off gains and temporary cost savings with mid-cycle assumptions. Separate maintenance capital expenditure from expansion spending.
  4. Map geographic cash flow. Record where products are sold, where inputs are purchased, the currencies of debt and the currency in which dividends are paid.
  5. Stress infrastructure. Estimate the effect of power interruptions, higher electricity tariffs, rail or port delays, water restrictions and security costs. Identify funded mitigations and their payback.
  6. Stress financing. Recalculate interest cover and covenant headroom with weaker cash flow, a higher rate and a weaker rand. List refinancing dates and committed liquidity.
  7. Read governance documents. Review the audit report, control disclosures, related-party notes, remuneration report, board changes and any regulatory or legal proceedings.
  8. Set a valuation range. Use conservative, central and optimistic cash-flow cases. Buy only when the central case offers an adequate margin of safety and the downside is survivable.
  9. Check portfolio overlap. Add the proposed holding to your existing sector, country, currency and single-stock exposures. Reduce the position if it merely repeats a risk you already own.
  10. Write a monitoring rule. Specify the facts that would change your thesis—such as a covenant breach, dividend funding gap, lost permit, sustained logistics failure or governance event—and review them at each results release.

Dimension What to measure More investable pattern Red flag
Valuation Normalized P/E, free-cash-flow yield and enterprise-value measures Price leaves room for a weak cycle Peak earnings justify the multiple
Cash generation Operating cash flow less maintenance capital expenditure Positive through downturns Dividends depend on asset sales or new debt
Leverage Net debt, maturities, interest cover and covenant headroom Staggered maturities and ample liquidity Short refinancing wall or foreign-currency mismatch
Geography Revenue, costs, debt and dividends by currency Natural hedges and transparent segments Unhedged mismatch obscured by translation gains
Commodity sensitivity Prices, volumes, unit costs and break-even levels Low-cost position with conservative assumptions Profitability requires peak prices
Electricity and logistics Outage exposure, backup capacity, transport alternatives and tariffs Operational, funded contingencies Unpriced downtime or single-route dependence
Governance Audit findings, controls, related parties and incentives Clear reporting and accountable board Restatements, opacity or unexplained turnover
Regulation and ESG Permits, water, safety, community, cyber and climate exposure Measured liabilities and credible mitigation Unfunded obligations or fragile social licence
Portfolio fit Sector, country, currency and single-stock weight Adds a distinct source of return Duplicates existing concentration

Who may find these shares suitable?

They may suit an investor with a long horizon who can tolerate emerging-market volatility, understands rand and commodity cycles, and is willing to research company-specific infrastructure and governance risks. Such an investor can use position sizing and diversification to survive an adverse year rather than relying on a blue-chip label.

They are less suitable as a substitute for an emergency fund, a guaranteed-income product or a diversified global portfolio. Someone who needs capital on a fixed date, cannot tolerate a large drawdown or depends on stable local-currency dividends should demand a much larger margin of safety and avoid concentrating in one JSE name.

How to interpret company and market headlines

Do not treat a higher share price, stronger EBITDA or a large dividend as a complete investment case. Ask what changed in volumes, prices, costs, working capital, debt and the number of shares outstanding. For Eskom, for example, the increase in reported EBITDA and electricity sales in the year ended 31 March 2025 is operational context; it does not erase the liquidity risks identified by its directors.

Likewise, a market-wide gain can reflect a small group of heavily weighted shares. Compare your candidate’s return with its normalized cash flow and with the return available from less concentrated alternatives. A strong JSE year means the entry price deserves more scrutiny, not less.

Bottom line

South Africa’s largest companies can be good investments, but only conditionally. Buy when a company’s normalized free cash flow, leverage, dividend cover, geographic earnings, commodity sensitivity, infrastructure plan, governance and regulatory position justify the valuation. Treat the 2025 JSE rally as historical context, stress-test the business against weaker prices and higher costs, and size the holding so one company cannot determine your financial outcome.
