ChatGPT uses a hybrid freemium model. OpenAI earns money from paid consumer plans, business and enterprise subscriptions, usage-based API access, advertising on eligible free tiers, and commercial partnerships. The free product builds distribution and familiarity, then channels some users—and their employers and developers—into paid services.
The six ways ChatGPT can generate revenue
- Consumer subscriptions: Free, Go, Plus and Pro plans.
- Business and enterprise contracts: paid workspaces, administration, security, support and usage.
- API usage: developers pay to embed OpenAI models in their own applications and workflows.
- Advertising: ads for eligible Free and Go users in supported markets.
- Commerce: potential sponsored placement, referrals, merchant or transaction services.
- Partnerships and licensing: cloud, intellectual-property, distribution and other commercial agreements.
OpenAI describes this combination in its business-model overview and reported more than $20 billion in annual recurring revenue for 2025. That is a company-reported figure, not an audited public-company filing: OpenAI’s business-model overview.
How the free tier fits the funnel
Free access is not necessarily a standalone profit center. It maximizes reach, lets people form habits around the product and creates several routes to payment: an individual upgrade, an employer adopting ChatGPT, a developer building with the API, or an ad impression on an eligible plan.
Free users still consume inference capacity, so it is not accurate to call every free session profitable. OpenAI does not publish enough user-level cost data to establish whether free usage pays for itself. Its strategic value is distribution and conversion as well as any direct advertising or commerce revenue.

Consumer subscriptions
The consumer ladder is a conventional freemium structure:

Prices, limits, currencies, taxes and features change by country, platform and date. Check the official ChatGPT pricing page before subscribing. Subscriptions provide recurring revenue, while plan limits help manage expensive workloads. A subscriber is not automatically highly profitable: long conversations, image generation, voice, reasoning, deep research and agentic features can have different serving costs.
Business, education and enterprise sales
Organizations can buy ChatGPT Business workspaces, Enterprise contracts, education offerings and negotiated arrangements. Revenue may include seats, usage credits, support, implementation, security reviews and administrative controls—not merely a fixed price for a chatbot login.

- Enterprise: sales-led contracts for larger deployments requiring governance, security, compliance, support and procurement.
- Education: institutional access for schools and universities.
OpenAI’s business pricing page lists organizational features and directs Enterprise buyers to sales. Enterprise contracts can have higher revenue per customer and longer relationships, but they also bring long sales cycles, support obligations and compliance costs. OpenAI says workplace monetization combines subscriptions with usage-based pricing so charges can scale with work performed.
The API turns models into infrastructure
The API lets developers embed OpenAI models in customer-service systems, search tools, coding products, productivity software, internal workflows, agents and consumer applications. Unlike a flat app subscription, API billing generally scales with usage—such as input and output tokens, selected models and tools.
That creates a cloud-like trade-off: more production requests increase revenue, but also inference, networking and support costs. Lower prices can expand volume while reducing revenue per request; more efficient models can improve margins even as prices fall. Current model prices change quickly, so use the official API pricing table rather than an old rate.
Advertising in ChatGPT
OpenAI says ads may appear for Free and Go users in eligible markets. The United States test began February 9, 2026, with gradual expansion. Plus, Pro, Business, Enterprise and Edu accounts are described as ad-free in the OpenAI advertising FAQ.
- Ads are labeled and visually separated from answers.
- OpenAI says advertisers cannot shape, rank or alter answers.
- OpenAI says advertisers do not receive chats, memories or personal details.
- Ad selection may use the current conversation’s context and intent; personalization controls are available at Settings → Ad Controls where offered.
- The stated test excludes placements near sensitive or regulated subjects such as health, mental health and politics.
This is monetizing attention and commercial intent, not proof that OpenAI sells conversation histories. Advertising remains a developing line: OpenAI has not published enough segment data to call it a mature or dominant revenue source. Details and eligibility depend on geography, age, rollout and policy.
Commerce and future outcome-based pricing
A conversational assistant can help users compare products, choose services, plan travel and move from research to action. OpenAI identifies commerce, licensing, intellectual-property agreements and outcome-based pricing as possible monetization paths. Those categories could include sponsored placement, referrals, merchant fees, transaction infrastructure or payment tied to a completed business result.
They should not be treated as established commission revenue. There is no basis to claim OpenAI receives a fee from every recommendation or transaction.

What Microsoft contributes
Microsoft is a strategic cloud, investment, distribution and licensing partner—not simply a reseller paying OpenAI for each ChatGPT user. Under the April 27, 2026 agreement, Microsoft remains OpenAI’s primary cloud partner; OpenAI products generally ship first on Azure unless Microsoft cannot or chooses not to support a capability. Microsoft retains a non-exclusive license to OpenAI intellectual property through 2032 and remains a major shareholder.
The amendment also changed revenue sharing: Microsoft no longer pays a revenue share to OpenAI, while OpenAI continues payments to Microsoft through 2030 subject to a total cap. Revenue is money collected. Gross margin subtracts direct serving and infrastructure costs. Operating profit also subtracts research, employees, sales, legal and administration. Cash flow measures cash generated or consumed, while investor funding is capital—not revenue.

Frontier AI requires training runs, inference capacity, specialized chips, data centers, energy, networking, research staff, safety evaluation and enterprise support. OpenAI reported compute growth from 0.2 GW in 2023 to approximately 1.9 GW in 2025 alongside more than $20 billion of 2025 ARR. Those are company-reported figures and do not establish profitability. OpenAI does not disclose enough segment economics to show that every subscription, free user or API request is profitable.
Why OpenAI’s structure matters
OpenAI was founded as a nonprofit in 2015 and created a for-profit subsidiary in 2019. Under the structure announced October 28, 2025, the nonprofit became the OpenAI Foundation and the operating company became OpenAI Group PBC, a public benefit corporation. What the model means for users and businesses
- Occasional users may find Free sufficient; paying only makes sense when additional access or capabilities justify it.
- Go, Plus and Pro trade higher recurring fees for more access, with prices and limits that can change.
- Business and Enterprise add governance, security and support, but can be excessive for a solo user or small informal project.
- The API suits embedded products, but unpredictable usage requires budgets, rate limits and monitoring.
- Ad-supported access may be unsuitable for users who require an ad-free experience.
- AI subscriptions do not automatically replace specialist tools in regulated or high-stakes work.
The bottom line
ChatGPT is the consumer front end of a broader platform business. OpenAI uses free access to build distribution, subscriptions to monetize individuals, workplace contracts to monetize organizations, APIs to monetize software builders, and advertising or commerce to reach users who do not pay directly. Partnerships supply infrastructure and distribution. Rapid revenue growth shows commercial scale, but only detailed cost and cash-flow data could show whether that scale produces profit.
