Agentic AI: Why This Emerging Technology Could Revolutionise Multiple Sectors

Agentic AI could change business more profoundly than chatbots because it is designed not merely to generate answers, but to pursue goals through multi-step actions. An agent may interpret a request, plan the work, retrieve information, call APIs, update software, check the result and escalate an exception to a person. That makes it commercially important—but “revolutionise” remains a forecast, not an established fact.

The most credible near-term future is not a fully autonomous digital workforce. It is a gradual redesign of work around specialised, supervised agents operating inside carefully bounded workflows.

What is agentic AI?

Agentic AI is AI software that can pursue a user-defined objective by planning and taking multiple actions through tools, systems or environments, with a degree of autonomy and feedback.

A conventional chatbot generally responds to a prompt. An agent can work through a loop:

  1. Understand the goal: interpret the requested outcome and relevant constraints.
  2. Plan: break the task into smaller steps.
  3. Use tools: access approved browsers, APIs, databases, files, code environments or business applications.
  4. Observe: inspect results and identify missing information or errors.
  5. Adapt: revise the plan, retry a safe operation or ask for human input.
  6. Complete or escalate: deliver the result, request approval or stop when the task cannot be completed safely.

The underlying foundation model is only one component. A production agent also needs a task specification, memory or workflow state, tool connections, permissions, policies, monitoring and human-oversight mechanisms. Anthropic describes agents as systems in which a model directs its own processes and tool use rather than simply following a fixed script. Anthropic’s explanation of trustworthy agents also discusses planning, acting, observing, adapting and requesting human input.

“Agentic” is not a single technical standard. The label covers everything from a language model selecting among a few predefined workflow steps to a computer-using system operating across multiple applications. The important questions are: what can it access, what can it change, how independently can it act, and who remains accountable?

The practical dividing line is the move from assist to execute. Microsoft’s agent adoption guidance notes that execution requires named ownership, failure responses, lifecycle management and explicit authority boundaries.

Many products marketed as agents are actually conventional workflow automation with a language model added to interpret instructions. That can still be useful. A system does not need unlimited autonomy to deliver value.

Why is agentic AI emerging now?

Several developments have converged:

  • More capable reasoning and coding models
  • Longer context windows
  • More reliable tool calling and structured outputs
  • Computer-use interfaces
  • Retrieval-augmented generation for connecting models to current information
  • More reliable APIs and enterprise integrations
  • Lower inference costs than earlier frontier systems
  • Demand for automation beyond text generation
  • Open protocols for connecting models with tools and data

Anthropic says its Model Context Protocol is intended to standardise how models communicate with external data sources and tools, and has reported donating the protocol to the Linux Foundation’s Agentic AI Foundation. Standards such as this could make it easier to connect models to multiple systems, although interoperability does not remove the need for security and governance.

It helps to distinguish three layers:

  • Model capability: what the underlying model can reason about.
  • Agent capability: what the surrounding software allows it to do.
  • Business capability: whether the organisation has usable data, permissions, processes and staff who can manage the system.

The third layer is often the bottleneck. A highly capable model cannot compensate for incomplete records, undocumented processes or unsafe access controls.

Why agents could have a larger economic effect than chatbots

They automate complete tasks

A chatbot might draft a refund email. A bounded customer-service agent could read the customer record, check the order, consult the refund policy, prepare a response, request approval for an exception, update the CRM, send the message and schedule a follow-up.

The significance lies in coordinating the chain. Individual actions may already be automated; the agent connects them into a process.

They make complex software accessible through natural language

Employees may be able to describe an outcome instead of learning every application interface. This could broaden access to reporting, analysis, coding and workflow creation.

OpenAI reported in June 2026 that non-developer Codex users were growing faster than developer users across its individual, organisational and internal populations. This is company-specific information and should not be treated as representative of the whole economy. OpenAI’s report on agents and work provides the underlying figures.

They can operate continuously

An agent can monitor events, identify exceptions, prepare actions and escalate issues without waiting for someone to initiate every step. Possible examples include monitoring inventory, watching infrastructure logs, tracking regulatory changes, preparing operational briefings and identifying unresolved customer problems.

They can multiply scarce expertise

A specialist might supervise several agents handling research, documentation, analysis or routine implementation. The value is extending expert judgement, not eliminating the need for it.

They may make low-volume work economical

Some customised analysis, proactive outreach and continuous documentation are currently too variable or expensive to perform manually. Agents could make this work viable at smaller scale. Anthropic’s 2026 report presents this as a potential source of compounding efficiency, but it is a survey-based industry perspective rather than independent proof of economy-wide gains.

How an agentic system works

A simplified architecture looks like this:

  1. User or business goal
  2. Agent controller that manages the task loop
  3. Model reasoning and planning
  4. Memory and context for the current task and relevant history
  5. Tool registry listing approved capabilities
  6. Enterprise data and APIs
  7. Policy and permission layer
  8. Human approval or escalation
  9. Execution environment
  10. Logging, evaluation and monitoring

The surrounding system determines whether actions are reversible, how failures are detected, what data is exposed and who is accountable. Treating the model as the entire agent is one of the most common design mistakes.

The sectors likely to change first

1. Software development and IT

Agents can work across repositories rather than merely suggest the next line of code. Potential uses include refactoring, bug diagnosis, test generation, code migration, documentation, security-remediation proposals, infrastructure troubleshooting, incident-response assistance and release preparation.

Anthropic’s survey of more than 500 technical leaders found that more than nine in ten respondents used AI to assist with coding, while 86% said they had moved beyond experimentation to production coding-agent deployment. These are survey results, not a census of software teams. Read the full Anthropic report.

Coding is currently among the strongest evidence bases for agent adoption, but generated code can contain subtle security or logic errors, pass tests while violating business requirements, or create licensing and provenance questions. Autonomous production access should be treated as high risk. Human architecture and product judgement remain essential.

2. Customer service

Customer-service agents can classify cases, search knowledge bases, troubleshoot issues, process routine order changes and returns, summarise conversations, send notifications and escalate unusual or emotionally sensitive cases.

The function is a strong candidate because it has high volume, searchable information, repeatable policies and measurable outcomes. The risk is that an agent may issue an incorrect refund, expose private information, fail to identify a vulnerable customer or give inappropriate guidance on a regulated matter.

Approval thresholds are appropriate for refunds, account closures, compensation, identity-sensitive changes and regulated advice.

3. Finance, banking and insurance

Potential uses include financial research, reporting, transaction monitoring, fraud investigation, know-your-customer workflows, claims triage, underwriting support, reconciliation, client communications and scenario analysis.

Structured data and repetitive controls make the sector attractive, but the consequences of error are substantial. Hallucinated conclusions, biased lending or insurance recommendations, unauthorised transactions, weak records, privacy failures and inadequate explanations can create legal and financial exposure.

The defensible near-term model is generally agent-assisted decision-making with documented human accountability—not unsupervised lending, investment or insurance decisions.

4. Healthcare and life sciences

Administrative agents may support clinical documentation, scheduling, follow-up, prior authorisation, coding, billing, patient communications, literature review and clinical-trial workflows. In life sciences, agents could coordinate research, recruitment and monitoring tasks.

Administrative use is easier to bound than clinical decision-making. Patient safety, privacy, incomplete records, bias, liability and the need for clinician review impose a much higher evidence threshold on systems making or influencing clinical recommendations.

5. Manufacturing, supply chain and logistics

Agents could analyse demand and inventory, support procurement, communicate with suppliers, schedule maintenance, plan production, handle shipment exceptions and investigate quality issues.

These operations generate continuous data and contain interdependent decisions, so faster response to disruption could be valuable. However, poor data can cause cascading decisions, and an agent optimising one metric may harm another. Physical-world actions require deterministic safety controls and human judgement for exceptional events.

Anthropic’s survey identified supply-chain optimisation and operations as major expected-impact areas and among the functions organisations planned to expand into.

6. Retail and e-commerce

Retail applications include product discovery, recommendations, support, pricing analysis, inventory and replenishment, returns, merchandising research, marketing execution and agent-mediated purchasing.

Agentic commerce could change how customers discover and buy products. Retailers may need to make product information, prices, availability and policies legible not only to people and search engines, but also to purchasing agents acting for customers.

Risks include unauthorised purchases, misleading recommendations, price discrimination, fraud, account takeover and unclear responsibility when several agents participate in a transaction.

7. Marketing and sales

Agents can research accounts, qualify leads, personalise outreach, plan campaigns, produce content, update CRMs, generate proposals, forecast sales and schedule follow-ups. Anthropic’s survey identified marketing and sales as a major expected-impact category.

The same ability to automate personalisation can also scale spam, false claims and privacy violations. Human review should remain mandatory for public claims, regulated advertising and high-impact targeting. Optimising clicks is not the same as improving long-term customer value.

8. Legal and professional services

Document review, legal research, contract comparison, due diligence, discovery preparation, matter summaries, compliance monitoring and routine drafting are natural candidates for agents.

Professional work will likely be reshaped rather than simply eliminated. Experts may spend less time searching and comparing documents and more time on strategy, negotiation, client relationships and exceptions. Fabricated authorities, missed deadlines, confidentiality breaches, privilege issues and unauthorised legal practice remain serious risks.

9. Education

Possible uses include personalised tutoring, lesson and assessment generation, student-support triage, research assistance, accessibility support and feedback on drafts.

Systems should be bounded carefully around minors, student records, assessment and disciplinary decisions. Inaccurate teaching, overdependence, unequal access, academic-integrity problems and biased assessment can undermine the intended benefit.

10. Government and public services

Agents could process documents, provide public-service information, support benefits administration, triage cases, assist procurement and regulatory research, coordinate emergency response and improve translation or accessibility.

Efficiency cannot be the only goal. Public-sector systems need traceability, contestability, due process, appeal routes, protection of sensitive records and accountable human review. An error affecting eligibility or a public benefit may be difficult for a citizen to correct.

Benefits worth measuring

Potential benefits include:

  • Productivity: less time searching, copying data, drafting and triaging.
  • Speed: continuous operation and parallel handling of tasks.
  • Personalisation: more tailored support and recommendations.
  • Scalability: more monitoring or service without proportionate headcount growth.
  • Accessibility: natural-language access to complex software and data.
  • Organisational flexibility: smaller firms performing research, analytics, support and software work previously requiring larger departments.

Do not assume any of these outcomes will appear automatically. Measure time per completed task, review time, error and rework rates, escalation rates, customer satisfaction, throughput, cost per successful outcome and revenue or losses avoided.

OpenAI reported that some internal Codex users were generating more than 60 hours of agent turns per day at the 99th percentile in June 2026. This is an internal vendor usage measure, not evidence of equivalent human productivity or a general workplace benchmark.

What can go wrong when AI can act?

Hallucination becomes action risk

A wrong chatbot answer may be ignored. A wrong agent action may send an inaccurate customer message, alter data, approve a payment, expose confidential information, change a production system or trigger downstream errors.

Prompt injection and hijacking

Untrusted webpages, documents, emails and customer messages may contain instructions intended to manipulate the agent. Microsoft identifies agent hijacking, sensitive-data leakage, supply-chain compromise and agent sprawl among the risks of autonomous systems. Microsoft’s agentic-risk guidance gives examples and defensive principles.

Excessive permissions

Agents should not receive broad access for convenience. Use least-privilege credentials, allowlisted tools, separate read and write permissions, scoped data access and approval gates for consequential actions.

Goal drift and ambiguity

An agent can follow the literal wording of a request while missing its intent. “Clean up the customer database” is unsafe without defined criteria, scope, a review process and a rollback plan.

Cascading and silent failures

One agent’s incorrect output may become another’s input. Systems need validation at handoffs, explicit success criteria, timeouts, retry limits, exception states and escalation. An agent may also loop, stop early or incorrectly report success.

Unpredictable costs

Long-running workflows can make repeated model calls or expensive tool calls. Monitor inference cost, tool-call counts, runtime, retries, cost per successful task and spending ceilings.

Data leakage, sprawl and automation bias

Information can leak through prompts, tools, logs, memory, retrieved documents, outputs or third-party services. Employees may also create unregistered agents with overlapping permissions and unclear owners.

Finally, people may approve confident recommendations without meaningful review. A nominal human-in-the-loop is not a real safeguard if the person lacks time, context or the ability to intervene.

How organisations should adopt agents responsibly

Start with the workflow, not the model

Choose a process with repetitive steps, clear inputs and outputs, measurable performance, accessible data, stable policies, a low or moderate consequence of failure and a named human owner.

Strong first candidates include research, internal reporting, code assistance, document classification, support triage, meeting follow-up and low-risk process automation. Poor first candidates include autonomous financial transfers, unsupervised medical decisions, disciplinary decisions, legal filings, unrestricted production access, broad employee surveillance and irreversible account actions.

Classify autonomy explicitly

  1. Assistive: the agent drafts or recommends; a person takes the action.
  2. Supervised execution: the agent performs routine actions, while a person approves important steps.
  3. Bounded autonomy: the agent acts within strict permissions, thresholds and rollback procedures.
  4. Coordinated autonomy: multiple agents or systems coordinate across functions with monitoring and escalation.
  5. High-consequence autonomy: the system acts where mistakes could seriously affect people, money, safety or legal rights. This requires the strongest validation and should not be treated as ordinary automation.

Apply minimum controls

  • Name a business owner and technical owner.
  • Define the task scope and success criteria.
  • Use least-privilege access and allowlisted tools.
  • Separate read and write permissions.
  • Require approval for irreversible or high-impact actions.
  • Provide pause, shutdown and credential-revocation controls.
  • Log every action, tool call, decision and data access.
  • Validate inputs and outputs.
  • Set rate, runtime, retry and spending limits.
  • Classify data and restrict its movement.
  • Test prompt injection and other adversarial inputs.
  • Red-team the workflow and maintain recovery procedures.
  • Evaluate representative cases before production.
  • Periodically reauthorise tools and permissions.

Microsoft recommends combining human control, deterministic safeguards, transparency, least privilege, monitoring and defence in depth rather than relying on the model alone. Its risk-radar guidance frames evaluation around fairness, transparency, accountability, reliability, privacy, security and inclusiveness.

Human-in-the-loop versus human-on-the-loop

Human-in-the-loop means a person approves an action before it happens. Human-on-the-loop means the agent acts independently while a person monitors outcomes and intervenes when necessary.

The second model can scale better, but it is dangerous if monitoring is weak, alerts are excessive or intervention is difficult. Match the oversight model to the consequences of failure.

How to decide whether an agent is worth adopting

A pilot should be judged by production outcomes, not a polished demonstration. Test normal cases, ambiguity, missing and contradictory information, malicious inputs, sensitive-data requests, tool outages, authentication failures, partial completion, timeouts, retries, human overrides and recovery after an incorrect action.

What the next five years could look like

Several scenarios are plausible:

  • Incremental improvement: copilots become more capable but remain mostly application-bound.
  • Enterprise orchestration: agents coordinate across business systems under supervision.
  • Platform consolidation: a small number of cloud and enterprise platforms become dominant.
  • Open ecosystems: protocols allow agents and tools from multiple vendors to interoperate.
  • Trust bottleneck: technical capability advances faster than organisations can govern and integrate it.

Adoption will depend less on model intelligence alone than on data access, permissions, observability, evaluation, workflow redesign and organisational governance.

Where the commercial market is forming

The sensible buying approach is use-case-led rather than based on a generic “best agent” ranking. Relevant categories include:

Pricing and availability vary by region, plan and usage. Enterprise products commonly involve seat-based, usage-based or custom-quote arrangements. The total cost also includes integration, data cleanup, security, monitoring, evaluation, human review, training and incident response. Buying a platform without defining ownership, cleaning data and restricting permissions is more likely to produce an expensive pilot than durable value.

The workforce question

It is too simplistic to say that agents will either replace workers or leave work unchanged. Agents may automate parts of jobs, increase the span of control of experts, change entry-level career paths, create demand for workflow designers and reviewers, and shift accountability towards people supervising automated systems.

Tasks with clear goals, accessible data, repeatable steps and measurable outputs are better candidates than work dominated by tacit judgement, negotiation, empathy or responsibility for ambiguous consequences. The effect on total employment remains uncertain and should be tied to specific labour-market research rather than treated as a settled prediction.

Conclusion

Agentic AI matters because it changes the unit of automation from an isolated answer or predefined rule to a delegated process. That could transform software development, customer service, finance, healthcare, operations, commerce, professional services, education and government.

But more autonomy is not automatically better. The strongest deployments will be specialised, observable and permissioned, with clear success measures, reversible actions and meaningful human escalation. The organisations most likely to benefit will start with a bounded workflow, prove its value and expand only when the evidence—and the controls—justify it.
